The getting-a-book-published basics, part XVI: wait, but I heard…

Sorry about the several-day silence, campers. Apparently, there are two strains of flu going around this winter; both were kind enough to stop by my house. I’m going to keep it short today, so I can get right back to such intellectually stimulating endeavors as forcing liquids and lying helplessly under a cat.

I didn’t want to leave you hanging so close to the end of this long series on how books do — and don’t — currently get published in the US market. It’s been quite a journey, hasn’t it? We debunked a few common myths about getting published (most notably, the one about good writing always finding an agent or publisher relatively quickly), approaching major publishing houses (if the houses you have in mind are located within the United States, you need an agent to do it for you), how agents handle queries and submissions from aspiring writers, and finally, what happens to a manuscript after an agent picks it up.

Did you find all that empowering, or just depressing? The former, I hope: once a writer can recognize that the formal hurdles she’s expected to jump to land an agent and/or find a publisher for her manuscript are just that, formal hurdles designed to discourage writers who haven’t done their homework, rather than a series of referenda on how talented she is, she can plan accordingly.

How so? Well, if a query, submission, or book proposal does not follow the rules, it tends not to matter how good the writing in the manuscript is. Contrary to popular opinion amongst aspiring writers, professionalism is almost as important as talent, at least in the initial approach.

Or, to put it less delicately, not taking the time to learn the ropes only seems as if it would speed up the trip from completed manuscript to publication. In reality, just leaping into querying or submission unprepared usually lengthens that trip.

Yes, yes, I know: those of you who have been querying or submitting for a nice, long while are shocked, shocked, to hear that the learning curve for those new to the trying-to-get-published game can be pretty steep. But remember, this honestly was news to every currently-published writer at some point.

Hey, it’s complicated stuff.

Thus this series. I habitually devote a great deal of blog space to showing aspiring writers a few short cuts, but once a year, I like to place that advice within a larger context. And frankly, every year, I take a lot of flak from the pros for doing it. Seriously.

Why, you ask? Well, every pro has a slightly different reason, but the one I (and others devoted to helping aspiring writers over the technical hurdles) hear the most tends to run a little something like this: blogs like yours have made it harder to tell the good manuscripts from the rest. Back before it was so easy for writers to find out what to do, far more queries were instantly rejectable; before you started yammering about standard format, most submissions could be dismissed at a glance.

I take this as a compliment — because why, really, should a writer brand-new to the game know how these things are done? Given how complex, counter-intuitive, and let’s face it, contrary to the prevailing societal notions of how books get published the realities are, it’s just a bit puzzling that folks in the publishing industry just expect serious aspiring writers to pick up the basics on their own. It’s not as though rejections typically include admonitions to learn how to write a professional query letter, for instance, or come right out and say, “Look, we read only the first paragraph of your submission because it was not double-spaced, contained three typos and a cliché in the opening sentence, and was printed on off-white paper instead of bright white. That’s no reflection on your writing style — but if you want to have a better shot next time, learn a little something about what we expect to see.”

What do rejected writers see instead? We’re sorry, but this manuscript does not fit our needs at this time. Or I just didn’t fall in love with this story.

“But what does that mean?” aspiring writers constantly ask me in despair. “I know that this agent is telling me something about how I can improve my query/submission, but I can’t figure out what!”

Actually, the agent probably isn’t: most rejections are form-letter boilerplate, and thus not personalized at all. The whole point of a form rejection is to minimize the time Millicent the agency screener has to devote to a query or submission her agency isn’t going to pick up, right? So unless a rejecter gives a specific reason, it’s just a waste of an aspiring writer’s energy to try to read anything into prepackaged phrases that are equally likely to be applied to a poorly-written query that Millie never even considered and a professional-sounding one that just didn’t read as though her boss agent would be interested in the story.

Except to consider the possibility that Millicent is implicitly saying, look, I can’t take your work seriously until you learn the ropes.

Notice how often the word serious has cropped up in the last few paragraphs? There’s a reason for that: in the publishing world, a serious writer is by definition someone who not only has talent and good ideas for books, but has taken the time to learn how to present her work professionally.

That made some of you roll your eyes, didn’t it?

I’m not too surprised. Throughout this series, I’ve been sensing a strange combination of discomfort, disbelief, and outright outrage floating around in that part of the cosmic ether where I choose to imagine my far-flung readership resides. Oh, the discontented have been too nice to kick up much of a protest over my account of these rather grim realities, but since the commenter-to-non-commenting-reader ratio on any blog is quite top-heavy, I’ve gotten good at sensing unspoken confusion. If I had to guess the single sentiment that has been muttered most often by readers of this series, it would be this:

“Hey — that’s not what I heard!”

Hands up, everyone who has thought some permutation of this sentiment, either earlier in this series or when getting the skinny from some ostensibly authoritative source like me. In a way, I applaud this reaction — since there’s such a lot of advice out there for writers, you should be thinking critically about all of the marketing and writing advice you hear. If I haven’t mentioned recently, it’s not a good idea to take any self-described publishing expert as gospel, even if that expert happens to be yours truly.

That can be an awfully tall order; as most of you are probably already aware, there are a LOT of conflicting prescriptions for writing success floating around. Including, incidentally, the information writers pick up at literary conferences. On the conference dais and even during pitch sessions, aspiring writers sometimes hear radically mixed messages.

Don’t believe me? Okay, see if any of these scenarios sound at all familiar:

* A writer preparing to attend a conference diligently wades through both the standard agents’ guides and the websites of the agents scheduled to attend the conference. Once she hears those agents speak at the conference, she finds head spinning at how different her dream agent’s speech about what she wanted to represent right now was from her stated preferences in the guide or on her website.

* After waxing poetic behind a podium about how much he loves literature in general and his favorite genre in particular, an agent or editor brushes off those aspiring writers brave enough to take him at his word and approach him to pitch, giving cold responses ranging from “I don’t handle that sort of book” (spoken in a tone that implied that you should already have known that, whether or not he specified during his speech) to “Gee, that sounds interesting, but my client roster is totally full at the moment” (so why come to a conference to solicit more?)

* The agents at a particular conference say that they are eager to find new clients, yet none of them actually end up signing anyone who pitches to them there. (A more common occurrence than most of us who teach at conferences tend to admit.)

* An agent’s (or editor’s) warm face-to-face response to a writer’s conference pitch is very much at odds with her rather tepid and slow communications during the submission process. “But she loved my idea at the conference!” the writer will protest, tears in her eyes, wondering what she has done wrong. (The probable answer: nothing. The fact is, sometimes a nice conversation at a conference is just a nice conversation at a conference.)

Why am I bringing up these mixed messages here, toward the end of this series on the basic trajectory of publication, other than to validate some writers’ well-justified confusion?

Well, remember how I mentioned that the long, long road to publication tends to be quite a bit easier for a writer who has realistic expectations than one who does not? Expecting to hear at least partially conflicting advice from the pros will at least relieve a writer of the substantial stress of suspecting that there’s a secret handshake required to break into print, a trick that may be learned by following every single piece of advice one hears to the letter.

Trust me, that way lies madness. Do your homework, figure out what you’re going to do, and do it. Listen to new input, certainly, but use your acquired knowledge of how the industry does and doesn’t work to weigh how likely any fresh piece of advice is to help you.

I’m also bringing it up to encourage all of you to use caution in evaluating whether to pay to attend writers’ shindigs in the upcoming spring and summer conference seasons. Many conferences promote their conferences by implying, if not outright stating, that they’re flying in agents and editors who will sign attendees on the spot.

However, that’s seldom the case: many agents pick up only one or two clients a year out of ALL of the conferences they attend. And that’s in a year when the economy isn’t bottomed out and the publishing industry isn’t trying to figure out the whole e-book phenomenon.

I tremble to mention this, but there is even an ilk who goes to conferences simply to try to raise authorial awareness of market standards, with no intention of signing any authors. They attend simply to educate, as if their names on a conference brochure didn’t at least imply otherwise. Then there are the ones who attend conferences just so they can visit their girlfriends in cities far from New York, or who just want a tax-deductible vacation in the San Juans, and couldn’t be less interested in the writers’ conference whose dais they will be gracing.

Those last few are beyond the scope of my discussion here, but I’m sure the karmic record-keepers frown upon them from afar.

The good news is that doing your homework about any conference you are considering attending can help you avoid wasting your time pitching to people who aren’t interested in helping you get your work published. For some tips on figuring out how to maximize your chances of ending up at a conference where you will be able to pitch to — or at least hear useful, up-to-the-minute advice from — agents who are genuinely looking to represent books like yours, please see the posts under the CONFERENCE SELECTION category on the list at right.

Nor are mixed messages limited to conferences — there’s plenty of confusing information out there, posing as authoritative behind-the-scenes skinny. See if this one rings a bell:

An agency states categorically in one of the standard agency guides and/or on its website that it is looking for new authors in a wide array of genres, a list that apparently doesn’t change from year to year? Yet when a writer queries with a book in one of the listed categories, he is crushed by a form letter huffily announcing that the agency NEVER represents that kind of work.

I have personal experience with this one, I’m sorry to report. I once made the mistake of signing with an agent (who shall remain nameless, because I’m nicer than she) who listed herself as representing everything from literary fiction to how-to books, but who in fact concentrated almost exclusively on romance novels and self-help books, two huge markets. I did not learn until the end of our rather tumultuous association that she had signed me not because she admired the novel she was ostensibly pushing for me, but because I had a Ph.D.: she hoped, she told me belatedly, that I would become frustrated at the delays of the literary market and write a self-help book instead.

I know; I was pretty flabbergasted, too.

Why would an agent advertise that he is looking for book categories she does not intend to represent? Well, for the same reason that some agents and most editors go to conferences in the first place: just in case the next bestseller is lurking behind the next anxious authorial face or submission envelope.

No fooling: an agent may well represent cookbooks almost exclusively, but if the next DA VINCI CODE falls into his lap, he probably won’t turn it down. He may well reject 99.98% of the submissions in a particular genre (and actually state in his form rejections that he doesn’t represent the genre at all, as an easy out), but in his heart of hearts, he’s hoping lighting will strike.

A broad advertiser is always a gambler, at some level.

And yes, now that you mention it, that vagueness is very, very annoying for the writers who believed his blurb in a conference guide or website. (For some tips on how to decipher these, please see the HOW TO READ AN AGENCY LISTING category on the list at right.)

The fact is, not everything in this process is what it appears to be at first glance. Had I mentioned yet that those who do their homework tend to have an easier time?

The problem is, the very difficulty of the endeavor discourages many aspiring writers from approaching publishing as a business with ropes to learn. Fearful, they become downright superstitious: because the process can seem mean or even arbitrary to those who are new to it, it can be very tempting to cling to every new piece of information one hears.

I’m not going to lie to you: giving advice to would-be authors is big business these days. Just because a writer pays anywhere from fifty to several hundred dollars to attend a conference or intensive seminar doesn’t necessarily mean that what he will hear there is a single coherent explanation of what to do in order to get his book published.

Don’t expect it. Good seminars and conferences can be extremely informative — as long as you keep your critical faculties active at all times, because you are most assuredly going to be receiving some conflicting information.

Or at least information that might sound contradictory to a writer unfamiliar with the process. Allow me to explain.

The fine folks on the business side of publishing and those of us on the creative side of the business often speak rather different languages. If you’ve learned anything throughout this series, I hope that it was that necessarily, a writer thinks about her writing quite differently than an agent or editor does, and for the best possible reasons: for the writer, it’s self-expression; for the agent or editor, it’s a commodity to be sold.

The result: rampant communication problems between the two sides.

I wish I could refer you to a reliable, comprehensive translation guide between writer-speak and industry-speak, but frankly, I don’t know of one. Like other norms of publishing, a professional writer just sort of picks ‘em up by osmosis.

However, over the years I have gathered an accepted array of truisms that agents and editors tend to spout at eager authors they meet at conferences, in agents’ guides, and on their websites. Although aspiring writers often decide in retrospect that these statements were, at best, inaccurate and/or misleading, these are not lies so much as polite exit lines from conversations, statements of belief, and as often as not, sincere attempts to make struggling aspiring writers feel better about facing the genuinely daunting task of finding representation.

Yet from the writer’s point of view, they might as well be real whoppers.

So here’s my top ten list of confusing statements agents and editors tend to make at conferences — and, increasingly, in form-letter rejections. Because I love you people, I have also included a translation for each in writer-speak, as well as a prescription for reacting to it.

Do keep this guide by you the next time you receive a rejection letter or go to a conference, so you can keep score — and your sanity.

10. “There just isn’t a market for this kind of book right now.”
Translation: I don’t want to represent/buy it, for reasons that may well have something to do with what is selling at the moment, but may also relate to my not having the connections to sell this particular kind of book at this juncture.

Prescription: don’t waste both your time and his by approaching him with books in categories he hasn’t sold recently; move on.

9. “The market’s never been better for writers.”
Translation: I have a very strong preference for representing previously published authors. Since it is now possible for any aspiring writer to self-publish a blog or write for a website, I don’t think there’s any excuse for a really talented writer not to have a relatively full writing resume. (Note: this attitude is almost never seen in those who have ever written anything themselves.)

Prescription: approach someone who says this only after you have a few solid writing credentials gracing your query letter.

8. “I could have sold this 10/20/2 years ago, but now…”
Translation: You’re a good writer (or your pitch was good), but I’m looking for something that more closely resembles the most recent bestseller. I’m not even vaguely interested in anything else right now. Actually, I am pretty miffed at you authors for not paying closer attention to the bestseller lists, because, frankly, you’re wasting my time.

OR:

You’re a good writer, but I started being an agent/editor a long time ago, back when it was easier to sell books. Your work may have a political slant that has gone out of fashion, or it is too long, or it shares some other trait with a book I truly loved that I struggled to sell for a year to no avail. I don’t want to get my heart broken again, so I really wish you would write something else. Have you checked the bestseller list lately?

OR:

The literary market is changing rapidly right now, and so are my connections. So while I may have a respectable track record in selling books just like yours, I’m not certain that I can do it now.

Prescription: assume this one isn’t taking on new clients right now and move on.

7. “We gave your work careful consideration.”
Translation: like most submissions, we probably invested less than a minute in reading it — and by we, I really mean an underpaid intern who was looking for predetermined grabbers on the first page or in the query letter. Please do not revise and resubmit, because we’re really, really busy.

OR:

If I had actually taken the time to read it, I might have had some constructive comments to make, but I simply haven’t the time. In my heart of hearts, I do feel rather guilty for not having done so; that is why I am making this defensive statement in my form-letter reply.

OR:

Your manuscript made it past the screening eyes of three Millicents, and I stuck within it for the first 20 pages before I got distracted. But I just don’t think that I can sell this right now.

Prescription: no means no, no matter how it is phrased. Unless the rejection includes some feedback overtly applicable to your book, assume that this is a form letter and move on.

6. “The length of the manuscript doesn’t matter, if the writing quality is high.”
Translation: I don’t want to be the one to tell you this, but a first novel shouldn’t be more than 400 pages for literary or mainstream fiction, 250-350 for anything else. (Anne here, breaking in mid-translation: for the benefit of those of you who just turned pale, you’ll find an explanation under the BOOK LENGTH category at right. Also, these page counts assume standard manuscript format — and if you don’t know what that is, please see the HOW TO FORMAT A MANUSCRIPT category.)

OR:

Frankly, I think you should have taken the time to check how long works in your genre are. However, if you’re a spectacularly talented writer, I would like a peek at your work, because maybe I could work with you to bring it under accepted limits.

OR:

I think the current length standards are really stupid, and I don’t want to give them more credibility by stating them here.

Prescription: walk into a well-stocked bookstore and flip though ten or twelve recently-published books similar to yours. (Avoid those that have been out more than three years, or it won’t be a helpful sample.) How many pages are these books, on average?

Then consider your manuscript: is it longer, bearing in mind that page count shrinks by about 2/3rds between manuscript and printed page? Much longer? If so, is there anything you could do to bring it more in line with the standards of your book category?

If not, should you really be mentioning the word count in your query letter, when a too-high count may lead to instant rejection? Contrary to popular belief, the word count is not a required element in a query letter. (See? It really does pay to do your homework.)

5. “We are interested in all high-quality work, regardless of genre.”
Translation: We actually represent only specific genres, but we are afraid that we will miss out on the next bestseller.

OR:

We are an immense agency, and you really need to figure out who on our staff represents your genre. If I am feeling generous when you pitch to me, I will tell you who that is. I may also pass your query along to the right agent within my agency.

OR:

We are a brand-new agency. We don’t have strong contacts yet, so we’re not sure what we can sell. Please, please send us books.

Prescription: do a little checking, to find out what book categories this agency actually does represent. If they don’t have a track record of selling books like yours, you’ll probably have better luck approaching those that do.

4. “I am looking for work with strong characters/a strong plot.”
Translation: I am looking for books easy to make into movies.

(I wish I had an alternate translation to offer for that one, but frankly, I’ve never heard this statement used any other way at a conference. Sorry about that. Agents looking for literarily strong plots are usually more specific about what they’re seeking.)

Prescription: if your book is filmic, go for it!

3. “We are always eager to find new talent.”
Translation: we are looking for the next bestseller, not necessarily for someone who can write well. (Yes, I know; this one is genuinely counterintuitive.)

OR:

We honestly are looking for new writers, but that does not mean that we’re going to be willing to represent work that we don’t think we can sell in the current market. Please send us only genuinely marketable work.

Prescription: again, time spent in your local bookstore can only help you. Find out what kind of stories are selling in your book category these days. If your manuscript does not overtly resemble them, is there a way you could regear your query letter to make your book’s appeal to the readers currently buying books in your category more obvious?

2. “We are looking for fresh new approaches.”
Translation: This is a definitional issue. If the book concept is a spin on something already popular or on a well-worn topic, it is fresh; if it is completely original, or does not appeal to NYC or LA states of mind, it is weird.

OR:

We are looking for young writers, and think older ones are out of touch.

Prescription: here, too, you’re going to need to do some homework to find out who the speaker represents/publishes. If he actually does habitually seek out exciting new voices, that will soon be apparent.

Remember, though: contrary to popular opinion, merely being a previously unpublished writer does not necessarily equal being a fresh new voice.

1. “True quality/talent will always find a home.”
Translation: But not necessarily with my agency.

OR:

Because I love good writing, I really want to believe that the market is not discouraging talented writers, but I fear it is. Maybe if I say this often enough, the great unknown writer in the audience will take heart and keep plowing through those rejections until she succeeds.

Prescription: this pro is telling you to do your homework. Do it; in the long run, you’ll be happier.

Confused by all of this double-speak? I don’t blame you, but don’t lose heart. There are two sentiments that always mean precisely the same thing in industry- and writer-speak:

“I love your work, and I want to represent it,” and

“I love this book, and I am offering X dollars as an advance for it.”

These, you can take at face value.

Again, I’m bringing all of this up not to depress you, but to prepare those of you new to the agent-seeking process for the earth-shattering notion that you honestly don’t want to work with an agent who isn’t excited about your type of book. And they often try to tell aspiring writers just that: if it’s a waste of your time to query someone who doesn’t have the connections to sell your book, it’s a waste of both of your time to approach someone who doesn’t even consider your book category.

In the hurly-burly of a conference or in the frustration of trying to come up with a list of agents to query next, it can be very, very easy to forget that. Contrary to the prevailing wisdom, agents are not identical; they specialize.

Please remember that there are plenty of good agents and editors out there, ones with integrity who genuinely want to help talented writers sell their work. I am passing all of this along in the hope that knowing the tactics of some of the ones who aren’t so wonderful will help you figure out whose opinions are worth taking seriously — and whose should be brushed aside without further ado, so you can continue on your merry way.

Sorry about the unusually long hiatus between posts, campers. I shan’t bore you with long-winded justifications; suffice it to say that the Grumpy Relative is once again home from the hospital, and thus so am I. Many thanks to those of you who sent good wishes during the last few weeks.

Now that my head is back in the game, so to speak, I’m all ready to hunker down for a nice, lengthy winter’s foray into matters of craft. There’s nothing like a dark and stormy night for manuscript revision, I always say.

Stop cringing — revision is a necessary phase of the writing process. But let’s face it, nobody likes being told to re-work a manuscript, but if you ever hear any professional writer say that his first drafts regularly get published as is, well, you might want to muffle your laughter as you back swiftly away from him. Because as any pro could (and should) tell you, revision frequently takes up most of the writing time the author devotes to a published book.

Cool compresses applied to the head will help reduce the urge to curl up into a ball and moan at the very thought.

Frankly, I understand that reaction: it would be genuinely marvelous if all a talented writer had to do was to wait until inspiration hit, take dictation from the muses, and mail the result off to an agent or editor. It would be equally fantastic if agents routinely said to their clients, “You know, I would like to see a few changes in this manuscript you’ve just spent a couple of years slaving over, but hey, the editor who picks it up will probably have a different opinion, so let’s go ahead and send it out as is, okay?” And it would be downright miraculous if the third editor handling a book project (because the editor who originally acquired it has moved since to another publishing house and the second was laid off last week) was satisfied with the changes editors 1 and 2 had already convinced the author to make before the book joins the print queue.

It would also be great if cows gave chocolate milk to passing children, long-battling neighbors spontaneously realized that their deep-seated differences were unimportant, and my cats stopped staring at me indignantly because I went out of town (for a good cause, felines!), instead devoting themselves to more worthy pursuits like being comforts and joys, scampering merrily, or finding a cure for cancer. Yet somehow, I don’t think any of these things are likely to become the prevailing reality anytime soon.

Try not to take it personally. Having to revise one’s work in order to please others is, both unfortunately and fortunately for writers everywhere, simply a fact of life for a working author.

I know, I know — embracing the necessity of revision (or, for some aspiring writers, the imperative to write not only to please oneself, but a potential reader) is easy to advise, hard to pull off. Yet since writers have to be so tough to make it in this business, it’s tempting for those of us who advise, teach, and otherwise cajole the aspiring into presenting their words and ideas professionally to forget that writers are actually finely-balanced musical instruments. It’s genuinely hard to create when we’re thrown for a loop by an unexpected request to change something fundamental in our manuscripts.

Today’s loop-generator was a fairly common one for givers of feedback, professional and friendly both, to be thrown, so I think it would be useful for me to write about it. (And if not, hey, I blog pretty much every day, so if it turns out that I’m just being self-indulgent today, I can always be purely useful again tomorrow, right?)

As a freelance editor, I am EXTREMELY selective about whose work I read. I have been exchanging chapters with my own first readers for years, and professionally, I will only work with clients I feel are bursting with talent, but even then, if the subject matter or genre is not a good fit with my tastes, or if I don’t think I can help a writer get published within a reasonable amount of time, I will refer him on. The vast majority of the time, my interactions with other writers are a joy. Really. I enjoy giving feedback quite a bit, even when I am charged with the task of helping an author incorporate a revision request from an agent, editor, or dissertation advisor in such a way that it will not interfere too much with the original vision.

Okay, I’ll grant you, it doesn’t SOUND like a whole lot of fun. But usually, it is: I love good writing, and like any competent editor, the sight of anything that detracts from good writing’s presentation makes me foam at the mouth and reach for a pen.

Every so often, though, I’ll run into someone who thinks I’m just making up the rules of standard format, or norms of academic argumentation, or even the usual human expectation that within a story, each subsequent event will follow logically upon the one before it. (Blame Aristotle’s POETICS for that last set of rules, not me.) Recently, I was lambasted at length for having had the gall to point out that someone’s Chapter Two might not be utterly clear to a reader that did not have the author reading over his shoulder, explaining verbally the choices made on the page.

Long-time readers of this blog, sing along with me here: when you submit a manuscript, all that matters is what is on the page. If ANYTHING in your first 50 pages is not perfectly comprehensible without a “Yes, but I explain that in Chapter Four”-type verbal clarification, rework it.

Please. Thank you.

Now, since it’s my job — or ethical obligation, in cases of volunteer feedback-giving — to point out precisely this sort of problem wherever it appears in a manuscript, I am always a trifle nonplused when I encounter a writer who thinks I’m only flagging it out of some deep-seated compulsion to be hurtful. Again, I am very selective about whose pages I read, and I burn to be helpful: as any of my clients could tell you, it’s not uncommon for my commentary on a book to be longer as most of the chapters. I try to be thoughtful, giving my reasons for any major suggested change with a specificity and completeness that makes the Declaration of Independence look like a murmur of vague discontent about tea prices.

Obviously, this level of feedback is not for everybody; one of my best friends in the biz refers to me affectionately as the manuscript piranha, but still, she lets me read her work. Because, honestly, is there anything worse than handing your work-in-progress to someone who just says, “Oh, it was fine,” or “Oh, it just wasn’t my kind of book,” without explaining WHY? I think completeness of feedback implies a certain level of devotion on my part to making the manuscript in question the best book it can possibly be.

Yet the Chapter Two-producer informed me that, to put it mildly, I was incorrect about this. Apparently, I only suggest changes as a most effective means of ripping the author’s heart from his chest, stomping upon it, pasting it back together, sautéing it in a nice balsamic vinegar reduction, then feeding the resulting stew to, if not the author, than at least the neighbor’s Rottweiler.

This was for a manuscript I LIKED, incidentally. I had made a grand total of ONE suggested change, in the midst of reams and reams of glowing praise. And although it pains me to point it out to writers as open-minded and eager to improve their craft as my readership, it’s not at all uncommon for writers inexperienced with feedback to respond in this manner.

So what did I do? What editors and agents moan privately to one another about having to do for their clients all the time, be preternaturally patient until the “But it’s MY work! It MUST be perfect!” tantrum petered out. Until then, further discussion was simply pointless.

Because, in the first moments after receiving critique, creative people are often utterly, completely, fabulously unreasonable about it. They not only want to shoot the messenger – they want to broil her slowly on a spit over red-hot coals like a kabob, and THEN yell at her.

Fear of this stripe of reaction, in case you were wondering, is the most common reason most people will give only that very limited “Oh, it was fine” feedback after reading a friend’s manuscript. They’re just trying to keep their heads attached to their bodies, rather than skewered upon some irate writer’s pike.

It’s also the usual excuse — which you may believe or not, as you see fit, considering the source — that most agents give for why they send out form letter rejections, rather than specific, thoughtful replies to requested submissions. Or even not respond to a submission at all.

Their stated reason for form letter responses — or non-responses — to queries, of course, is sheer volume: they don’t have time to reply to each individually. Fair enough, or if not, at least understandable. It’s harder to make the case in favor of form-letter (or no letter) rejections of requested partial or full manuscript submissions, because, obviously, if they have the time to read 50 pages, they have time to scrawl a couple of lines about how it could be improved.

Or, as insightful and curious reader Jenyfer pointed out in the comments recently:

Why it is that once an agent asks to see the material and the material is actually sent, the agent can’t be bothered to respond? It’s one thing to ignore an unsolicited query / partial, but if they actually request it, you would think they could at least say “thanks, but no thanks” if they aren’t interested. Surely I’m not the only one this has happened to?

No, Jenyfer, you’re most certainly not, and it’s an excellent subject for writerly speculation: non-responses are rapidly becoming not only acceptable, but in many agencies, the norm. And even those increasingly rare agents who do respond with a direct yes or no seldom give a specific reason for rejection beyond I just didn’t fall in love with this or the ubiquitous this material does not meet our agency’s needs at this time.

This may seem like a cold, impersonal, or even jaded response, but to be fair, there is a pretty good reason many professional readers don’t want to give writers specific rejection reasons: they don’t want to engender an angry response that might turn into an endless debate about the merits of a book they’ve already decided, for whatever reason, that they do not want.

Don’t believe that’s a realistic possibility? Try suggesting to a sensitive soul that his Chapter Two could use a little work, then duck.

Since most writers are peaches and lambs and every other kind of pacific, cooperative kind of entity you can think of most of the time, the fear of a very negative reaction is perhaps overblown. Certainly in the case of agencies that simply do not respond at all if the answer is no. Most of us are perfectly capable of taking a little constructive criticism in the spirit it is intended. But every so often, some author loses it — and for that author’s display of temper, alas, we all pay.

That’s the official logic, anyway. Although I’d be lying if I didn’t add here that sending out form-letter rejections is quite a bit less expensive and employee time-consuming than mailing or e-mailing off individually-crafted nos — and that not responding at all is undoubtedly cheaper still.

If that seems like an affront to art, please remember: agencies make no money at all from screening queries, or even submissions. (Not a reputable agency, anyway, one that does not charge to consider manuscripts. For some insights on the other kind, please see the FEE-CHARGING AGENCIES category on the archive list at the lower right-hand corner of this page.) Agencies make money when they sell their clients’ manuscripts to publishers — and receive a percentage of royalties after the books have made enough to cover the advance. (If that made no sense to you, or if you were not aware that advances are pre-payments of royalties, and thus no further royalties are paid until the publisher has made back the advance, please see the posts under the aptly-named ADVANCES category at right.)

So now you know: if you want to establish yourself as a dream client in the eyes of the average agent or editor, who tends to hide under a chair after giving even the mildest feedback to her clients, you might want to greet the first emergence of any revision request with apparent tolerance; give yourself time to calm down before you argue. To buy yourself time, say something like, “Wow, what an interesting idea. I’ll have to think about that. Thanks.”

Then take the rest of the day off, and don’t so much as peek at your manuscript again until you’ve had a chance to calm down.

Say this, even if in the moment, the suggestion proffered seems to you like the worst idea since Hannibal decided to march all of those elephants over the Alps to get at Rome. Because at that precise second, you are not just an individual writer, concerned with the integrity of your own manuscript: you are representing all of us. Show that, contrary to our stereotype in the industry as touchy hotheads unwilling to consider changing a single precious word, most of us really are capable of taking a little criticism.

Admittedly, my readers all acting this beautifully in the fact of critique probably sounds better to me right now than it might had I not recently been scathed for trying to help out. Whenever I am confronted with a super-defensive critique-rejecter, I must confess, I seldom think of cooperative, thoughtful revisers with any abhorrence.

Feedback, though, and the revision process in general, ought to be treated with more respect by everyone concerned. There really ought to be a muse, if not an ancient Greek goddess, of manuscript revision, someone to whom we can pray for patience and tolerance in getting feedback on our work.

For working writers — especially those who would like to make something resembling a decent living from their keyboards — a muse of revision might conceivably make better sense to court than a muse of inspiration. After all, all of us who write works longer than a postcard must inevitably worship in private at this muse’s altar. Why should the initial inspiration gals get all the credit, when so much of the work that makes a book wonderful is in the re-editing?

Editing gets a bad rap, and self-editing even worse. You can’t spend half an hour in a gathering of more than three serious writers without hearing someone moan about it. Oh, it’s so hard; oh, it’s so tedious. Oh, I’m sick to death of revising my manuscript. If I have to spend another instant of my life reworking that one pesky sentence, I shall commit unspeakable mayhem on the nearest piece of shrubbery.

We don’t describe the initial rush to write that pesky sentence that way, though, do we? Our muse leaps out at us, flirts with us, seduces us so effectively that we look up a paragraph later and find that six hours have gone by. Our muse is the one that gives us that stunned look in our eyes that our loved ones know so well, the don’t-call-me-for-breakfast glaze that tells the neighborhood that we will not be available for normal human interaction for awhile.

Ah, but the muses of initial inspiration don’t stick around for very long, do they? No, the flighty trollops too often knock you over the head with a great idea, then leave you in the lurch in mid-paragraph. Do they call? Do they write? Don’t they know we worry ourselves sick, we writers, wondering if they are ever going to come back?

Not so Ataraxia, the muse of revision. (Hey, I came up with the notion, so I get to name her. According to the ancient philosopher Sextus Empiricus — I know, I know; you can’t throw a piece of bread at a party these days without hitting someone chatting about Sextus Empiricus, but bear with me here — ataraxia is the state of tranquility attained only at the end of intense self-examination. Ataraxia is the point at which you stop second-guessing yourself: the ultimate goal of revision, no?)

Ataraxia yanks you back to your computer, scolding; she reads over the shoulder of your dream agent; editors at major publishing houses promise her their firstborn novels. While being a writer would be a whole lot more fun if completing a good book could be accomplished merely by consorting with her flightier muse sisters, party girls at heart, sooner or later, we all need to appeal to Ataraxia for help.

Best to stay on her good side: for starters, let’s all pledge not to scream at the kind souls who give us necessary feedback. Yes, I suspect Ataraxia would really enjoy that sort of sacrifice.

I’ll confess, I have not always treated Ataraxia with respect myself. How tedious revision is, I have thought from time to time, inventing reasons not to sit down and put in a few hours of solid work on a project. What a bore, to have to go back to a book I consider finished and tweak it: hour after hour of staring at just a few sentences, changing perhaps an adjective or two every ten minutes. Yawn.

Over time, though, I have started to listen to what I was actually telling myself whenever I complained about the revision process. It wasn’t that I objected to putting in the time; there have been few days in the last decade when I haven’t spent many hours in front of my computer or scribbling on a notepad; I’m a writer, so that’s what I do. Nor was it that I felt compelled to rework my novel for the fiftieth time, or, in cases where I’ve been incorporating feedback, that I thought the changes would be bad for the book.

No, my real objection, I realized, is that I expected the revision process to bore me to tears. Am I alone in this?

But Ataraxia watches over even the most ungrateful of writers, so she whacked me over the head with an epiphany: a manuscript is a living thing, and to allow it to change can be to allow it to grow in new and exciting ways.

So now I know: whenever I start procrastinating about necessary revisions, it is a pretty sure sign that I had been thinking of my text as something inert, passive, a comatose patient who might die if I inadvertently lopped off too much on the editing table. What if, instead of thinking of revision as nitpicking, I used it to lift some conceptual barriers within the book? What if I incorporated my first readers’ suggestions about my memoir in a way that made the book better? Not just in terms of sentences and paragraphs, but in terms of content?

Just a suggestion: instead of regarding feedback as an attack upon the book, a foreign attempt to introduce outside ideas into an organically perfect whole or a negative referendum upon your abilities as a writer, perhaps it would be more productive to treat critique (your own included) as a hint that maybe the flagged section could use an influx of fresh creativity.

Try to move beyond just making grammatical changes and inserting begrudging sentences where your first readers have asked, “But why is this happening here?” If you have stared at a particular sentence or paragraph for hours on end, changing it and changing it back — c’mon, you know we all do it — naturally, you’re going to get bored. Naturally, you are going to loathe that kind of revision.

But the next time you find yourself trapped in that kind of editing loop, set the text you’re working on aside for a few minutes. Pick up a pen (or open a new document) and write that section afresh, in new words, as if for the first time.

No peeking at your old text, and no cheating by using sentences you recall writing the first time around. Allow yourself to use different analogies, to reveal character and event differently. Give yourself time to play with your ideas and the way you want to say them before you go back to the original text.

Then walk away for ten minutes. Maybe you could do some stretching exercises, to avoid repetitive strain injuries, or at least take a stroll around your house. Feed the cat. Plot a better way to get legions of elephants over the Alps. Anything will work, as long as it gets your eyes off your own words for a while.

And then, when you return, read the original version and the new. You probably will not want to substitute one for the other entirely, but is there any part of the new version that could be incorporated into the old in an interesting way? Are there sentences that can be switched productively, or some new ones that could be added to the old? Are there arguments or character points in the new that would enliven the old?

What you’re doing with this exercise is transforming revision from a task where you are fine-tuning something essentially finished into an opportunity to infuse the manuscript with fresh ideas at problematic points. Conceptually, it’s a huge difference, and I guarantee it will make the revision process a lot more fun.

As Ataraxia wants it to be, I suspect.

Okay, I feel less self-indulgent now: I think I have wrested some good, practical advice out of my very, very bad experience with that Chapter Two-hugger. Naturally, unlike your garden-variety agent or editor, I’m not going to give up on this writer because of a single loss of temper. Nor, unlike the average writer’s friend with a manuscript, am I going to let the one writer who implied that my feedback on his work was the worst idea since Stalin last said, “I know! Let’s have a purge!” discourage me from giving feedback to others.

But please, the next time you are confronted with feedback that makes your blood boil, take a deep breath before you respond. Think about me, and about Ataraxia, and force yourself to say, “Gee, what an interesting notion. May I think about it, and we can talk about it later?”

Then go home and punch a pillow 700 times, if you must, but please, don’t disembowel the messenger. She may be bringing you a news flash from Ataraxia.

I’ve got an interesting guest post for you today, by FAAB (Friend of Author! Author! Blog) Mary Hutchings Reed, as well as a challenge that I hope you’ll find intriguing.

First, the fascinating part: you know how I have been devoting recent posts to my embarrassingly high stack of as-yet-unanswered readers’ questions? Well, some of the questions that turn up most frequently are about the ins and outs of self-publishing, print-on-demand, how to promote a self-published book — and, perhaps most trenchant of all, whether having self-published a book will help a writer land an agent or get published down the line.

There is absolutely nobody currently treading the earth’s crust more qualified to address these questions, as a self-published author who is also represented by one of the best agencies on the West Coast. And she’s been most generous with her mighty storehouse of knowledge, too: as those of you who have been hanging out here at Author! Author! may recall, not only did she weigh in to last spring’s Subtle Censorship series, guest-blogging on how to market an unusual story, but she also loaded aspiring self-publishers with info in our successfully self-publishing fiction, something the common wisdom in the publishing industry generally declares to be impossible, was especially eye-opening.

So I’m absolutely thrilled that she has given in to my blandishments and written this guest post. (Her timing’s great, too: I’m spending most of my time these days by my mother’s hospital bedside; not having to worry about this weekend’s post has been quite helpful. Mother’s on the mend, thanks.)

On to the challenge. Thanks, Anne, for the opportunity to share with your readers. My agent (and how I love saying that!) just got back a first round of very positive rejections on a novel she submitted to them (my fifth), and two editors are willing to reread if I make a rather small technical change bringing the two key characters together earlier in the book. She plans to resubmit to some of the editors who “loved” my writing in January one of my other unpublished novels (probably #6.) (Yes, there are 7 novels in all, 1 memoir, and a couple stage plays.) To that end, she suggested that it would be “helpful” if I were to sell 8000 of my self-published novel, Courting Kathleen Hannigan.

That’s what she said! So far, I’ve sold about 1500, mostly by hand and on Amazon.com, and while Anne tells me that’s about three times your normal self-published novel, it’s short of 8000 by 13 times the average sale.

In other words, I need to sell 6500 more copies, to try to prove that my fiction (for and about intelligent, working women) has traction.

Just a couple days after getting this friendly suggestion, I saw these stats for the National Book Award nominees, as reported by Publisher’s Deluxe on November 16, from outlets reporting to Nielsen BookScan (hardbound copies):

Wow. It doesn’t seem like very many for such acclaimed authors, does it? Those numbers with the help of major publishers!

I’m just a semi-retired lawyer and writer in Chicago whose first novel tells a story which encompasses the social history of women in large institutional law firms, covering the time when Hilary Clinton got out of law school to the time that Michelle Obama joined the law firm where I was practicing as my associate. My favorite review says:

“With its intelligent writing, fast pace, and brilliant humorous observations, Courting Kathleen Hannigan is as delightful as reading your favorite episode of Sex and the City. Honestly, I started this book and couldn’t (or more accurately wouldn’t) put it down until I was finished.”

I’ve only seen episodes of Sex and the City when I’ve been getting a pedicure, but if this sells books, more power to Wendy Thomas of bookpleasures.com (and thank you!). I know dozens of lawyers, paralegals and accountants who also told me they “couldn’t put it down.”

I know the Internet provides all kinds of ways to get the word out about a book but there is still so much out there, working it is time-consuming, and still to me it still feels like somewhat of a crapshoot as to whether you break through all the noise — the offers to lose weight, refinance, win a new car, earn extra thousands from home—to create a bigger, louder, more incessant buzz. But it happens, and there is no more worthy recommendation for a book than word of mouth.

So, here, thanks to Anne Mini’s diligence in creating this site, and her kindness in letting me guest, I’m going to try the direct approach to selling my book. With added benefits for Anne and for charity at the end.

The other day, Stephen Colbert took on sponsorship of U.S. Speedskating, hoping to raise (and, raising, I believe,) at least $300,000 in small on-line donations from the Colbert Nation. Gosh, I thought, could the MINI NATION do the same? You care about writing and reading, or you wouldn’t be reading Anne’s blog. Can we use our collective power to send a message to publishers about the kinds of books we want to read?

Could you buy Courting Kathleen Hannigan for a lawyer or professional woman on your Christmas list? As a stocking stuffer? I saw a POD copy from Lightning Source the other day and couldn’t tell the difference between it and the original offset edition. The key, in my view, to a good-looking POD book is quality design work (interior as well as cover) in the first instance, and I was very grateful to my publisher, Ampersand, Inc., for its attention to the tell-tale details that distinguish a fully professional publication.

SIOA! Part II: why can’t I seem to send the darned thing out?

No time for a long-winded post today, I’m afraid. Once I start nagging, though, I do like to be consistent about it, so allow me to repeat: SIOA!

For those of you who missed yesterday’s post, that nifty little acronym stands for Send It Out, Already! It, in case you are curious, refers to requested materials that an agent or editor asked to see more than three months ago that the writer has yet to submit. At this time of year, manuscripts in need of SOIA-ing are generally those either pitched or queried last summer.

Or at that conference last winter. Or the summer before that.

While such a piece of advice may come as something of a surprise falling from the fingertips someone who routinely advises going over submissions with the proverbial fine-toothed comb — and a diverse array of highlighter pens — before sending it off, many aspiring writers get stuck between the query (or pitch) and submission stages of agent-finding, excited that a real, live agent wants to read the manuscript, yet afraid that it’s not quite ready to pass muster under Millicent the agency screener’s eagle eye.

This week, I’m concentrating on helping those writers become unstuck.

If you’ve found yourself in this kind of stasis: don’t be too hard on yourself. All too often, writers (and their well-meaning non-writing kith and kin) attribute not sending requested materials is attributed to procrastination, lack of ambition, an affection for self-sabotage, or even just plain laziness, but in my experience, none of these are usually what’s going on when a writer can’t seem to carry the manuscript to the mailbox.

Many, many writers lose the vim to submit, despite beginning with excellent intentions, yet they certainly don’t start out intending to be slow in getting their work out the door. They just want to make absolutely sure it’s perfect before they head off to the post office or hit the SEND button.

Perfection, as we all know, can take time — and the longer the revision drags on, the more likely the aspiring writer is to talk himself out of sending it at all. Here’s the progression I see most often:

1. The writer believes the manuscript to be in good shape; query or pitch is full of enthusiasm.

2. The agent says (or writes) some permutation of, “Sure, send me the first 50 pages.”

3. The writer is THRILLED for a week. (During which time the aforementioned non-writer friends and relatives may be relied upon to ask the ego-dampening question: “So when is your book coming out?”)

4. Upon looking over the piece again, the writer begins to wonder if the book IS good enough. (Oftentimes, this is accompanied by a rising feeling that this particular submission opportunity is the ONLY chance the book may have to be read by an agent.)

5a. The writer starts to revise the first 50 pages wildly in order to make it perfect.

OR

5b. The writer starts to panic and puts off submission until after some future defined period when he’ll have time to rework the entire manuscript completely. (“By Christmas” is a popular choice for writers attending summer and autumn conferences, I notice.)

6. Revising — or thinking about revising — continues for weeks or months. Since the self-appointed task is to make the submission 100% perfect, the amount of time the writer mentally allots to the task of revision continues to grow exponentially over time. (Here, “years on end” is often the preferred option.)

7. One day, the writer looks at the calendar and finds that X amount of time has gone by since the original request for materials, and decides that the agent will actually be angry (translation: will reject it without reading it) if the requested pages are sent now.

8. Since the revision process has been so stressful, this conclusion often comes as something of a relief to the writer. So when the urge to get back to the book project resurfaces — as it invariably does — the merciful psyche leaps from oh-my-God-is-it-good-enough to it-doesn’t-matter-because-it’s-too-late-anyway in about tenth of the time it took to make that step initially.

9. Repeat until the very idea of sending the pages seems too ridiculous to contemplate.

10. Result: the requested materials are never sent.

This scenario is slightly more likely to play out when agents and editors ask to see the whole book, as opposed to the first 50. Or — and I’ll deal with this option a bit more next time — if the writer has already been through steps 1-8 before.

Yes, really. For some aspiring writers, this process can go on for years.

Yet each step of the progression is perfectly understandable, right? That’s what makes it hard to diagnose in the early stages.

Because, you see, what is happening here is the opposite of lazy: many of these writers run straight to their desks after receiving a positive response and throw themselves into a revising frenzy. Often, far from procrastinating, SIOA-avoiders put in many, many productive editing hours before they give up on submitting.

“I just want to get this ONE part right in Chapter Two,” they say, “so the agent of my dreams can see my best work.”

Which is, of course, a laudable and even professional sentiment — if the writer can complete this worthwhile endeavor within a reasonable amount of time. But when the writer starts thinking things like, “Well, okay, I didn’t get it out by Labor Day, as I intended — but I have some vacation time coming to me at Christmas; I can work on it then,” that should start setting off a few alarm bells.

Why? Because a lot can happen between Labor Day and Christmas. Thanksgiving, for instance.

Some of you perfection-seekers out there are shifting uncomfortably in your chairs right about now, aren’t you? “But Anne,” I hear some of you say, “that’s not the only issue. I care more about this book than anything else I’ve ever done, and once it’s published, this book is going to be bearing my name for the rest of my life, possibly even after. I don’t anything less than my absolute best writing to end up between those covers.”

Ah, but the draft you’re going to submit to the requesting agent isn’t going to be the book in its final form. It will be the version upon which future revisions will be based.

Did some coffee-drinker out there just do a spit-take? It’s quite true — yet the vast majority of unpublished writers do not seem to be aware of it.

Yes, your book does need to be as polished as possible before submission, but realistically, you will almost certainly be expected to revise it between signing a publishing contract and publication. Perhaps between signing with an agent and signing with a publisher as well. And it’s not entirely unheard-of for an agent to tell an aspiring writer to revise a promising manuscript and resubmit it before the agent makes any commitment at all. (That last one has gotten quite rare, however.)

I don’t need a crystal ball to predict any of this, either. Merely simple observation: almost every book you see on the shelves at Barnes & Noble was revised significantly AFTER an agent or editor picked it up.

It may seem almost sacrilegious to say about a work of art, but the author’s vision of the book is not the only one that matters to the publisher. Your editor will definitely have some opinions on the subject; your agent probably will as well. It’s not unheard-of for a publishers’ marketing department to weigh in, as well as the legal department, copy editors, proofreaders…

In short, even if you produced the Platonic version of your book concept for submission, chances are that it would not be the version that would see print. Sorry to be the one to burst that particular pretty bubble.

Another early warning sign that a writer may be beginning to fall prey to SIOA-avoidance behaviors is when the intended changes are in Chapter 10, and the writer is unwilling to send out the first 50 pages the agent requested until Chapter 10 is completely ready to go.

“But what if she asks for the rest?” the writer worries. “I want to be absolutely ready to send the entire book, so I can send it the instant she asks. Because otherwise, she’s going to know that I wasn’t 100% ready to submit when I queried/pitched/had a torrid affair with her college roommate and got a referral, and then she won’t even consider picking me up.”

Remember what I was saying last time about how good writers are at talking themselves out of things? A vivid imagination is not an unmitigated blessing.

I hear this one all the time, too, and my answer is invariably the same: “if you send the first 50 now, won’t you have until AFTER the agent asks to see the rest to polish the book? From where I’m sitting, that’s likely to be at least 2-3 months from now! SIOA, and get right to work on the rest of the book!”

How do I figure 2-3 months, you ask? Well — and those of you who have not yet begun querying might want to avert your eyes for a moment; this news might make those new to the biz a bit queasy — at almost every agency on the planet, turn-around times for submissions are SIGNIFICANTLY longer than for queries. four to eight weeks to read a requested 50 pages is what a CONSCIENTIOUS agency strives to achieve/

I tremble to tell you how long the ones who don’t respect writers take. For an entire manuscript, it can often run 2-3 months or longer, even at the writer-friendliest agency.

A quick digression, to remind you of a former admonition: from a professional perspective, 2-3 months is too long to wait between queries; there is no legitimate reason that your marketing efforts must be stymied by an agency’s slow turn-around time.

So keep sending out queries while your submissions are being considered, please: trust me, if the agent reading your first 50 decides to pass, you will be much, much happier if you already have Plan B queries in the pipeline.)

Was that pause long enough for those of you new to the industry to pick your chins up off the floor? See why I always advise writers that under no circumstances should they overnight their books to agents or editors unless THEY agree to pay for it? (99% of the time, they won’t.) Why overnight something that’s going to be sitting in a file drawer for the next month?

And if THAT’s not enough incentive to give serious pause to those of you with the opposite problem to SIOA-avoidance — the compulsion to send out requested materials instantly, without giving them a last-once over — I should like to know what would be.

Trust me: a LOT of those manuscripts moldering unread in piles at this very moment were overnighted by their authors; the overnight packaging doesn’t get a submission read any faster. Save your sheckles, and send requested materials via regular mail — or Priority Mail, if you really want to rush.

I’m bringing this up again as a precursor to suggesting something fairly radical: under these predictably slow turn-around conditions — over which, after all, we writers have absolutely no control, right? — I would argue that no writer is under any obligation to send the rest of a book within a nanosecond or two of receiving an agent’s request for it.

I’m quite serious about this: you may well have 2 months, and possibly as much as 4, of reasonably predictable rest-of-the-book revision time AFTER sending a requested first 50 pages. If you sent off the initial chapters and an agent asked for more, you could legitimately (after an initial polite e-mailed explanation, of course) take an additional month or six weeks AFTER the request to finish revising, if you felt it necessary.

So you can SIOA those early chapters with a relatively clear conscience, knowing that you have some time at your disposal to fiddle with the rest of the book.

And you know what? You should seriously consider doing both.

Why? So you can move on as a writer without feeling that you might have let a wonderful opportunity slip through your grasping fingertips. So you do not label yourself as a procrastinator, because that’s a hard, hard self-label to peel off from yourself before the next round of queries. So you can act like a professional writer, one who knows that to risk success is also to risk rejection, and that the only book that has absolutely no chance of being picked up is the one that’s never submitted.

And, last but certainly not least, because a REAL, LIVE agent or editor asked to see YOUR writing! That coup deserves sustained excitement, does it not?

Some thoughts on naming characters, part III: wait, haven’t we met somewhere? You were the one in the hat, right?

Sorry I missed posting yesterday, everyone — I have a whale of a head cold. If there’s one principle I have tried to cling to like the proverbial leech, it’s stay offline when you have a fever. (I’m positive that we all know people we wish had clung to that appealing little axiom.)

Last time, I suggested that if your novel is thick with named characters, it might be a good idea to make a list of who appears when, so you can see where to cull and who may be combined with whom. And cries of “Madness! Madness!” filled the land.

Now, now — it’s actually a very practical suggestion. Think of it as trying to cast a production of Spartacus with a very small troupe of actors: you probably won’t be able to foist many more duties upon the leads, but the bit players could certainly play multiple roles, right?

Knowing who the players are and in what scenes they appear can also alert you to patterns in where characters tend to pile up in your work in general. If you’re the kind of writer who, for instance, leans toward naming everyone at any given party, you will want to be aware of that predilection before you write your next party scene, won’t you?

Won’t you? (Lie to me, if not. I’m still feeling under the weather.)

If, on the other hand, you tend to emphasize your protagonist’s loneliness by having other characters engage in banter around him, seeing that pattern manifest on a list may lead you to question whether it needs to happen quite so often in the book to make your point — or with quite so many different people. Or cause you to question whether a reader might conclude that your protagonist is either an unemployed mime or not an actor in his own story.

It can, in short, alert you to both point overkill and the dreaded Passive Protagonist Syndrome. (Of which more follows in the weeks to come, rest assured.)

But I’m getting ahead of myself, amn’t I? So far, in discussing how to keep your characters from blurring together in the minds of swiftly-scanning agents and editors, I’ve concentrated on the scene and paragraph levels. Today, I would like to raise the discussion to the book level.

Let’s assume for the moment that you’ve refined your opening scene (and chapter) so that characters are introduced in discrete, memorable groupings, as I have advised in the my last post. Let’s also say for the sake of argument that you’ve minimized the possibility of name confusion by christening your characters as differently as possible — no Selma and Thelma for you. All that being done, you may now sleep soundly at night, secure in the knowledge that each of your characters is distinctly memorable, right?

Not necessarily. You might still have too many named characters in the book.

Why might this be problematic? Well, if you have a cast of thousands, it’s going to be much, much harder for any reader – let alone a professional one like our friend Millicent, the agency screener – to care about individual characters. When attention is spread thin, affection starts to waver. Still worse, when a reader has to keep track of 77 different names, it can become a trifle difficult for him to tell which characters he’s supposed to be following.

And to reiterate from last time: no, as far as I am aware, there is no strict standard for how many is too many. What works best varies from book to book.

The only widely-used criterion I know is whether the reader starts to have trouble telling them apart — but, as I pointed out last time, characters whose names sound similar or begin with the same letter are prime candidates for blurrage. (Yes, I know – it isn’t a word. But it should be.) So, on a practical level, if your novel features more than 26 named characters, you MIGHT be risking their merging.

No, but seriously, since most writers do not keep running tallies of the characters in their books, it’s not all that hard to end up with 50 or 100 named characters without realizing it. Especially if they are introduced many at a time, without much character development for any given one, it isn’t precisely reasonable to expect the reader to keep track of them all, is it?

A great test of whether your novel is overstaffed is to hand a hard copy of it to a reader who does not know you very well (and thus has no incentive to lie to keep you happy), and ask him to stop reading when the number of characters becomes bewildering. Have him mark where he threw in the towel by folding that page in half.

Ideally, you will get the manuscript back with every page pristine, naturally, but if that folded page falls within your first fifty pages — i.e., in the part of the book that an agent would be likely to ask to see first — you should consider making some major cast cuts. (If the folded page falls within the first chapter, I would suggest going back and reading my last few posts, because in all likelihood, there are too many characters up front.)

You can do a version of this test on your own, by sitting down with your manuscript and a highlighting pen and marking every proper name, but if you are worried enough by the feedback you’ve been getting, you might want to go for broke and make an actual list of characters.

Yes, I know PRECISELY how time-consuming this would be; thanks for asking.

Lest you think I don’t practice what I preach, let me say up front: I do this quite a bit for my clients. When I’m editing a novel that seems to have quite a few characters wandering around, I routinely keeping track of how often and where a particular character appears. By name, so I can tell when a character who appeared once on page 15 carrying a load of firewood turns up again on page 310 entering the diner.

So far, the all-time record amongst my clients is 284 individual characters in a 400-page manuscript, but let me tell you, that tally has faced some stiff competition over the years. I tend to work with writers who envision rather fully-staffed worlds.

The easiest way to generate such a list is by using the FIND function in your word processing program and noting each page number. I like to keep the results in a spreadsheet, so I can sort it by character name, chapter, page number, and what the character is doing at the time.

Yes, that US an insanely meticulous thing to do, but then, I’m an editor by trade: my clients pay me good money to read their work with a magnifying glass. So there.

Why keep track of the extra data? To make it clearer which groups of minor characters could be consolidated into just one or two. If, for instance, my spreadsheet tells me that five different characters shoe horses throughout the book, and if the story does not involve a trip on horseback of several thousand miles between smithies, I would be tempted to make all five the same character.

Noting where each character appears — in addition to making it SUBSTANTIALLY simpler to go back and find those four extraneous blacksmiths and put them to death, literarily speaking — also makes it apparent which named characters appear in only a single scene. In my experience, character-heavy books tend to feature a LOT of one-off cameos; generating a list will help you go through all of the one-timers to check who is actually necessary to keep.

And if the idea of doing away with these folks makes you sad, remember: if you become a career novelist, this is not the only book you will ever write. Characters are notoriously recyclable. You may well find that Blacksmith Bob of today can be very happily recast as Soda Jerk Bob tomorrow.

I sense some of you shifting uncomfortably in your chairs out there. “But Anne,” some of you protest, glancing at your watches, “I realize that what you’re suggesting is something I could be doing while I am sitting down and reading my manuscript IN HARD COPY, IN ITS ENTIRETY, and OUT LOUD before I even consider submitting it, and in an ideal world, I would follow your advice to the letter. But frankly, I can barely find time to write, query, and/or submit as it is. You wouldn’t happen to know any short cuts for ferreting out extraneous characters, would you?”

As a matter of fact, I do, but I’m hesitant to roll ‘em out. I can’t even begin to tote up how many writers, aspiring and established both, I’ve heard wail, “Oh, if only I’d caught that simple, easily-corrected error before I sent out my manuscript! Now that terrific agent/dreamy editor/stern contest judge will think I’m a bonehead!” But hey, my head cold has apparently made me a softer touch than usual: if you will all PROMISE not to use the tricks as a substitute for reading your IN HARD COPY, IN ITS ENTIRETY, and OUT LOUD before sealing that submission envelope, I’ll go ahead and talk about them now.

The best technique is one that comes more or less automatically to professional readers at about the 10,000th scene mark: becoming aware what kinds of scenes tend to invite minor character lurkage en masse.

1. Any scene featuring a congregation.
If hell is other people, as Sartre suggests, then wedding and funeral scenes in novels almost invariably reek of brimstone. These events are NOTORIOUS amongst professional readers for introducing entire churchfuls of extraneous characters.

Even when all of the masses are not named individually (although you’d be astonished how often 10 or 20 are), it doesn’t take many lines of physical description or multi-party banter to convey the impression that a small, intimate wedding has a guest list to rival that of Prince Charles and Lady Diana’s nuptials.

Allow me to suggest: if behinds are in pews, it might be a good place to start trimming.

2. Any scene that takes place where strangers tend to gather.
Ditto with coffee shops, bars, class reunions, Ellis Island, airplanes/-ports, and party scenes in general. All of these venues seem to attract single-appearance characters as surely as a red carpet attracts celebrity gawkers.

Was that massive sucking noise I just heard a collective gasp of indignation? “But Anne,” the cast of thousands-mongers cry, “you’re asking me to disembowel the collective identity of modern urban life! How can I describe the complexity of the human environment without enumerating the individuals who are part of it?”

Describe away — and if you’re into enumerating, I’m not going to stop you, although your agent and/or editor may well. All I’m suggesting here is that you not insist on introducing each of the bystanders to the hapless reader as if she were the mother of the bride in a receiving line.

Not only does it tend to get a mite tedious and slow the pace of the narrative to the proverbial crawl, to a professional reader, a group scene where everyone is named down to the last poodle and great-grandfather reads as though it were simply an account of something that actually happened to the author. When the guest lists are long and specific, the jaded reader will think, “Great — when do we get back to the fiction?”

Or the memoir, or the historical account, as the case may be. Which brings me to:

3. Any group scene depicting an actual event — or based upon one.
Of course, this is not always a fair conclusion, but there is some basis for it: when writers lift scenes from real life into their novels, they do tend to include direct one-to-one correlations between the actual people and the fictional ones.

The names may change, but if Aunt Bessie, Aunt Cassie, and odd Cousin George appear in the text so fleetingly that they don’t make an impression upon the reader, that’s a pretty good tip-off to someone who reads a lot of manuscripts that the author is blessed with two aunts and a cousin who might reasonably be expected to buy the book when it is published.

And while this practice tends to delight the kith and kin mentioned (and create grudges in those not mentioned — another good reason to eschew the temptation), it’s not harmless. Both professional and casual readers alike are likely to find it problematic.

Why? Well, such references, in code or not, can be very amusing for readers familiar with the fine folks mentioned in the book, as well as their kith and kin, but generally speaking, unless a minor character plays an actual role in the plot — as in contributing some action or information that moves the story along — he will not be memorable to readers who do not already know the correlates in question.

You indignant gaspers are getting restive again, aren’t you? “Yes, yes,” you mutter impatiently, and who could blame you? “It’s not the most efficient means of storytelling; I already know that. But I fully intend to rectify that by making Aunt Bessie the gas station attendant in Chapter 47, Aunt Cassie the librarian in Chapter 12, and Cousin George the second corpse who rises from the dead on the honeymoon. Happy now?”

Not necessarily, no — and not just because my nose is so stuffed that I now find it hard to believe that air has ever passed through it.

Even if the characters in a crowd scene do appear elsewhere in the book, it can still be pretty tedious for the reader if the narrative engages in a full roll-call. Or even a partial one. Come closer, and I shall divulge a cherished secret of the trade to you: lists tend not to make for very interesting reading.

And yes, you do have my permission to attribute that line to me the next time your boss insists that you sit through yet another PowerPoint presentation.

Mentioning characters just to mention them is seldom very interesting to the reader, at least when the characters in question are not integral to the action of a crowd scene. Bystanders are not, by and large, memorable to the average reader, but as I mentioned last time, all too frequently, it’s not clear which of the cast of thousands in a scene is the one (or dozen) that the reader is supposed to remember.

If, indeed, it’s important to the plot to remember any individuals among them at all. Even in a memoir, it often isn’t, from a pure storytelling perspective.

I know, I know: you’re not going to be able to convince anyone who participated in the real-life events that s/he was not integral to the action. But just as not every detail within a physical space is either necessary to mention in order for a reader to be able to picture a place or interesting if you do, not every character in a real-world situation belongs in the written account of it.

And writers, as any editor can tell you, tend to forget that — not just that everyone who appears in our mental image of a crowd scene (or in our recollections or photographs of it, if we’re writing memoir) is going to be integral to the action, in storytelling terms, but that every new character name is something else for the reader to remember. That saps energy that would be better utilized getting involved in the story itself.

Or, to put it another way, every time a reader, professional or otherwise, mutters, “Wait — who’s Gerald?” s/he has been pulled out of the story. A top-flight storyteller — which all of us want to be, right? — tries to eliminate such jarring moments entirely from her readers’ experience.

One way to minimize such exclamations is to bear in mind that just-mentioned-in-passing characters are rarely memorable from a reader’s perspective. Every editor in the biz has at one time or another been confronted by an author angrily waving a manuscript in her face and shouting, “What do you mean, where did this character come from? Alice was a guest at Ben’s wedding in Chapter Two, for heaven’s sake!”

Invariably, the irate author is factually correct on points like these: the character will indeed have been mentioned by name in passing, as in:


The bridesmaids, Greta, Elaine, and Alice, were dressed in an eye-searing chartreuse that left Ben wondering just what these old friends had done to his bride back in junior high school to make her hate them so much.

200 pages later, out of those three never-again-mentioned bridesmaids, the author expects the reader to remember Alice. At the risk of seeming impertinent, why should he?

Unless he happens to be blessed with an unusually retentive memory, he won’t — and even Millicents who do have such memories tend to resent being expected to use them to keep 157 characters straight. At the submission stage, then, unless a character is central enough to what’s going on in a scene to warrant development, you might want to consider whisking her out of Millicent’s sight, at least for the time being.

“For the time being?” I hear some ambitious character-generators out there piping hopefully. “Does that mean I can bring Aunt Cassie back elsewhere?”

Sure — just because you take a few (or a few hundred) characters out of your submission draft of a novel doesn’t mean that you can’t reinsert them later in the publication process. There is no law that says that an author can’t offer a stripped-down, swiftly-moving version of her novel to agents and editors — and then, after the ink is dry on the relevant contracts, say to your editor, “You know, I’ve always thought that there should be more bridesmaids in Chapter 2. Like, say, 47. How would you feel about Alice’s being one of them?”

Remember, no manuscript is set in stone until it’s actually in print between covers; expect to be asked for revisions. Especially these days, when it’s not at all uncommon at the large U.S. publishing houses for the editor who acquires a book not still to be on the job — or at any rate, in the same job — by the time that book comes up in the print queue. I don’t want to horrify anyone, but within the last couple of months, I’ve talked to authors who are on their fourth and fifth editors.

Think each of those editors has shared exactly the same vision of the book, or wants the same changes?

My point is, now more than ever, it behooves writers to keep their options open. The better-organized you are, the happier you will be at last-minute revision time. Go ahead and keep copies of EVERY major revision of your manuscript, so you can revisit the Alice issue again down the road. Hang on to that character list, too; someday, possibly between revisions 6 and 7 after you’ve signed with the agent of your dreams, it may come in awfully handy.

Getting good feedback, part VI: sometimes, help comes from unlikely sources

Throughout this series, I have been examining various possibilities for finding non-professional (read: unpaid) feedback for your book before you send it out to agents and editors. The timing is not entirely accidental, of course: I don’t know if you’ve been following any of the publishing industry’s trade papers — and right now, I would hardly blame any writer who chooses to avert her eyes from them — but to summarize clumsily, both US and world book sales have been scaring folks for a few months now. Necessarily, this fear has affected how willing editorial committees are to take chances on first-time authors, which in turn constrains how much freedom editors have to do so (in case it’s news to anyone, acquiring a book is seldom a unilateral decision), and thus limits what agents can hope to sell to editors.

In other words, if you REALLY want to depress yourself, do a bit of research on how many debut novels the top agencies have sold within the past 6 months. Agents who have sold more than one are generally considered to be doing pretty well.

I’m bringing this up not to depress those of you with first novels in hand into a stupor — although I could easily see where the news might produce that effect — but to point out a potentially sanity-saving insight for those of you currently in the throes of agent-seeking. While it’s tempting for queriers to blame agents for being overly picky, any given agent you might be considering querying did not create the current economic crisis. (I do know one in particular whom I would love to blame for the recession, global warming, and the heartbreak of athlete’s foot, but logic forbids it, unfortunately.) While it might feel good in the short run to rage at them, it’s not fair, strictly speaking.

And I’m not just saying that because I occasionally hear from agents and editors who read this blog. I’m saying it because investing energy in resenting them for being highly selective is rather like blaming the baseball that suddenly whacked you in the head while you were walking by the Little League field, rather than the pitcher whose arm went awry.

You get hit in the head either way, of course, but at least your perception of where the ball came from can be accurate.

Let’s face it, even in good times for booksellers, aspiring writers do have a nasty habit of holding the agenting world responsible for how difficult it is to sell a first book. Mostly, this is because the agent is the first line of defense to be breached whilst storming the castle of publication, the guard dog to bribe with a nice bit of steak in order to slip inside, where the treasure is. Since agents do tend to be alarmist in how they speak to writers about market trends (with many, the only two adjectives available to describe a manuscript are marketable and unmarketable, sometimes used for precisely the same book), that guard dog’s barking has gotten pretty loud lately. Due to the rise of form-letter rejections –and e-mail responses made up solely of generic industry-speak that are effectively the same thing — the bark of rejection has come to be identical for both good submissions and bad, so it’s extremely difficult for the knight attempting to storm that castle to get a sense of the progress he’s making, or even to be sure that he is making progress.

Small wonder, then, that so many aspiring writers come over time to regard agents not so much as guard dogs as dragons, breathing fire across the moat to discourage all comers. The important thing to remember is that the barking is aimed at all comers, not just at you.

I know, I know — it doesn’t feel that way when you receive a rejection letter, but right now, I don’t think even the most viciously snarling gate-guarder would argue that there aren’t perfectly wonderful books getting rejected at the moment because of the economy. Or that — and you might want to brace yourself, because the next revelation is a lulu — Millicent the agency screener hasn’t been told to crank up her already sky-high standards lately.

I told you to brace yourself. Maybe next time, you’ll listen.

What does all this mean for those of you who are querying and submitting? Well, in the first place, an agent who rejects a book concept today (”It’s unmarketable!”) may well feel quite differently six months or a year from now (”It’s marketable!”). While it runs counter to industry etiquette to resubmit a manuscript that an agent has already rejected — unless the agent actually asked you to revise and resubmit — waiting a year and querying again actually isn’t a terrible idea. Market demands change all the time.

Oh, if the same Millicent is on duty and she happens to have a very retentive memory, she might tell you it’s a bad idea, but frankly, there’s a lot of turnover in her line of work. I wouldn’t advise sending repeat queries every couple of months, of course, but neither would I say that the common wisdom that a writer should query a particular agent only once ever is practicable in the current environment. Wait a year and try again.

In response to those of you who just groaned audibly: in the current agent-seeking market, a year isn’t all that long anymore. Excellent books now routinely take years to find the right fit.

What all of this most emphatically DOESN’T mean is that talented aspiring writers should write off trying entirely, or that agents aren’t still trolling for that next surprise bestseller. (They’re as tired of reading books about teenage girls’ crushes on vampires as anyone, you know.) You shouldn’t, and they are. But for the sake of your own health and happiness in these grim economic times, please, I beg you, try not to take rejection as a referendum on the quality of your writing.

Unless, of course, it is. But if you’ve just spent the last three months revising your little heart out, yet are still receiving rejections, how on earth are you going to tell?

In order to find out if the writing is the problem the age of the form rejection, an aspiring writer is almost certainly going to have to elicit feedback from readers other than the agents to whom he’s submitting. Furthermore, since Millicent has indeed ratcheted up her standards so as not to overwhelm her boss with far more well-written books than they could possibly sell right now, there has never been a better time in writerly history to run your submission past other eyes first.

Consider investing some serious energy in finding a good first reader for your manuscript. Better still, try pulling together a team of first readers capable of catching a lot of different kinds of problems AND identifying your book’s strengths.

As I mentioned last time, I’m not just talking about crackerjack fellow writers here. I’m also referring to readers in your target demographic.

Phew — it was a long road, but I finally managed to drive the buggy back to where I deposited you at the end of yesterday’s ride.

Not to knock writers’ groups, of course: if the mix is right, they can be marvelous sources of trenchant feedback. But every group is different, and often, groups are organized on the basis of friendship or general affinity, rather than shared genre or level of writing experience — or, as many hard-working group veterans know to their cost, familiarity with standard manuscript format and/or the rules governing the use of the English language.

Heck, many’s the group whose members actually have no more in common than living in the same geographical area and a history of their work getting rejected from time to time.

All of these factors are worth considering because — will you heed me this time if I once again ask you to brace yourself? — not every talented writer is the best choice to offer critique on a particular book, any more than any given agent or editor would be the right fit for it.

Does that strike some of you as counter-intuitive? Believe me, it isn’t: what your manuscript needs is not just a good reader or someone who knows how a manuscript should be put together — although both are excellent traits in first reader — nor merely someone who can place the work fairly accurately on the publishable-to-heavens-NO! continuum. Ideally, what you should seek is a specialist who can diagnose your book’s problems and prescribe workable solutions.

Which means, alas, that even a critique group made up of the most brilliant, cutting-edge, eagle-eyed writers won’t necessarily yield the best feedback for your work. After all, just because a writer is intelligent and knows a lot about craft doesn’t necessarily mean that he’s familiar with the specific likes and dislikes of a target demographic other than his own, or that a great nonfiction writer would necessarily be able to pinpoint the problems in a novel.

And trust me on this one: the lone memoirist in even the best group of novelists is going to end up unhappy — and, if she’s a conscientious advice-taker, probably spending far more time revising commented-upon work than moving on to chapters new. As I believe I’ve mentioned 723 times before in this forum, the desirata of what constitutes a good book can vary quite widely from category to category.

You’re also going to get better feedback from any group — don’t just brace yourself this time; sit down and take a few deep breaths before reading on — if you invest at least the first couple of sessions setting firm ground rules for how to exchange feedback.

Admittedly, whenever any two writers are exchanging manuscripts for critique, lack of agreement upon what is and isn’t fair game for examination can lead to trouble, but in a group, advance discussion of goals is absolutely imperative. If the mix of philosophies is not right — if, for instance, various members are writing in genres with wildly disparate conventions, such as literary fiction and mystery — or if members have different ideas about how much feedback is appropriate, being a member can be more frustrating than empowering.

I could give you literally hundreds of specific examples, but I don’t want to tell tales out of school. Suffice it to say that as an editor, I constantly get queries from potential clients whose creative NF is being ripped apart by the novelists in their critique groups, whose mysteries are being dismissed as characterization-light by literary fiction writers, whose romances aimed at the under-20 set are garnering frowns from the over-60s.

Considering how widely book categories and reading tastes can vary — gee, where have I heard that before? — this outcome should perhaps not surprise us much, even when the literary market is not particularly tight. But in times like these, where fear of the future is reflected in practically every eye, basic disagreements are more likely to flare into outright argument.

In the early stages of the writing process, when you are concentrating on story and structure, intra-group differences may have a minimal impact upon you, but if I had a dime for every memoirist who was told by advocates of tight first-person fiction to scrap any effort at objectivity, or women’s fiction writers told by thriller writers to add more sex and violence to the book, I would own my own publishing house.

Where I would publish all of your work, naturally. Perhaps I should start soliciting those dimes.

Writers’ groups can also become a bit stale over time, as members become inured to one another’s literary foibles and quirks. Resentment over past advice not taken can certainly add up as the months go by (for a really good example of this, please see the comments on an earlier post on this topic), and it’s not uncommon for heavy commenters and light commenters to mutter under their breath at one another’s habits.

Not to mention how easy it is to find oneself starting self-edit at the conception stage to cater to the tastes of one’s writer’s group. Many a good writer’s voice has become indelibly imprinted with the personal preferences of her critique group — sometimes a positive thing, of course, but there’s a reason that industry insiders use MFA story and workshopped to death as criticisms; writing by committee tends to produce bland manuscripts.

No wonder some pros advise changing critique groups often, or joining more than one. Or at least not spending months or even years workshopping the same chapter or short story until absolutely no one in the critique group can produce a single objection to it before moving on to Chapter 2 or the next short story.

Am I suggesting any of those things? Well, I might, if I thought you had more time on your hands. But frankly, most of the aspiring writers I know would have considered themselves lucky to be able to grab two consecutive hours for revision during the recent holiday season. Adding yet another time commitment (and if you hold up your end, a writers’ group can be a very serious one) may not be possible for everyone.

So I’m going to streamline my advice a bit. If you are a member of a writers’ group, and you feel that you have not been getting overly useful feedback on your work, you might want to consider whether its members actually are in your target demographic — and if they are not, either switching groups or adding a few outside readers to your feedback team.

As when you are considering any potential first reader, set aside for the moment whether you like the people in your group, or whether you respect them, or whether they have already published books outside your field. Look very carefully at their respective backgrounds and ask yourself: are these the kind of people I expect to buy my book? If they did not know me, would they buy it at all?

If the answer to either is no, go out and find some people who are and will, pronto.

Where should you start looking, you ask? Well, last time, I brought up the notion of approaching readers in your book’s target demographic who might NOT currently be die-hard book-buyers: a third-grade classroom’s worth of potential readers for a children’s book, for instance, or followers of a sport featured prominently in your novel.

This advice may have seemed a tad counter-intuitive: in an earlier post, I had advised getting feedback from inveterate readers of your chosen genre or field, who would already be familiar with the conventions, limitations, and joys possible in books like yours. All of which, of course, can be highly useful background for a critiquer.

Yet it’s also worth considering adding at least one first reader who isn’t a hard-core reader to your team as well. Getting feedback from those who do not read voraciously, yet are familiar with the book’s subject matter, can sometimes give a writer great insight unavailable from any other source.

Why? Well, let me ask you: given the choice between a reader predisposed toward a subject and one who isn’t, which is more likely to get into a book about it deeply enough to give good feedback? Perhaps more to the point, which is more likely to take time out of her busy schedule to do you the favor of giving your book a close read, gratis?

If that didn’t convince you, there’s always the sordid materialist argument: in time, if all goes well, some lucky book peddler is going to be trying to convince people to buy your book — and not every potential buyer is going to be someone who reads 27 books per year. So it’s worth asking yourself: other than my book’s obvious literary value, why might someone who habitually buys only one book a year spring for mine?

And, perhaps even more revealing: what about my book’s premise might lead someone who does haunt bookstores to buy it as a present for someone else?

The more detailed your answers to these questions can be, the more your future agent and editor will like you. Trust me on this one; first-time authors who are really up on their books’ selling points are unfortunately quite rare. Even, surprisingly, first-time nonfiction book proposers — a bit troubling, since a book proposal invariably includes a competitive market analysis, the primary point of which is to show potential agents and editors how the proposer’s book is different and better than what’s already out there. In the shorter term, figuring out your book’s selling points can strengthen your querying and pitching attempts considerably. If you can make a case that your book is ideally suited to address the under-served needs of your target demographic — in essence, that it provides those readers with something no recently-released book aimed at them delivers — that’s a marvelous selling point.

Feedback from folks actually in the demographic will, obviously, provide you with tips on how to achieve that admirable goal.

Stop rolling your eyes, fiction writers: these days, nonfiction writers are not the only ones expected to be able to say who is likely to read their books and why. Gone are the days when a writer could get away with a shrug and a dismissive, “Anyone interested in serious literature, I suppose.”

How might this search play out in practice, you ask? Let’s say you’ve written a lifestyle book for former high school athletes who no longer exercise — a rather large slice of the population, or so I would surmise from the fact that at my last high school reunion, a good two-thirds of my former female classmates seemed to be married to men who answered this description. Three of your five chapters are filled with recipes for fiber-filled bran muffins, salads, and trail mix.

Where would you turn for first readers?

Naturally, because you paid attention to an earlier post in this series, you would want to include among your first readers someone familiar with cookbooks, as well as someone who reads a lot of exercise books, right? They would represent the parts of your target market that already buy books like yours.

It would also be well worth your while to seek out jocks from your old high school who have never opened either a cookbook or exercise book before, because they are the underserved part of your target market. In theory, if you can tailor your book’s advice so it makes abundant sense for your old volleyball buddy, you’ll know you have a good shot at writing for people like her.

Hey, you might as well get SOME use from all of those nagging messages Classmates.com keeps sending you about getting back in touch with old playmates, right?

Which leads me to my next tip: seek out an array of different readers to meet your book’s individual needs, rather than trying to track down a single first reader who can address all of them.

Admittedly, assembling such a team is going to require more effort on your part; few writers have the luxury of having an array of first readers easily at our disposal — although, again, if you join a well-constructed writers’ group, you will in fact have gained precisely that. In the absence of such a preassembled group, though, you can still cobble together the equivalent, if you think long and hard about what individual aspects of your book could use examination.

Once you’ve identified these needs, you can ask each of your chosen readers to read very explicitly with an eye to her own area of expertise, so to speak.

In the lifestyle book example above, it was easy to see how readers from different backgrounds could each serve the book: the cookbook reader could evaluate the recipes, the former athlete could comment on the ease of the exercises, and so forth. With fiction, however, the book’s various needs may be harder to define. In a pinch, you can always fall back on finding a reader in the same demographic as your protagonist, or even a particular character.

Don’t laugh — specialized readers can be a positive boon to a writer seeking verisimilitude. If a major character is an accountant, try asking an accountant to read the book for professional accuracy. I know many teenagers who get a HUGE kick out of critiquing adult writers’ impressions of what teenage characters are like. And so forth.

Even if you are writing about vampires or fantasy creatures, chances are that some regular Joes turn up in your stories from time to time. If only as soon-to-be-sucked-dry victims.

Naturally, another writer will probably give you more feedback on craft than the sculptor you asked to give his opinion on the use of clay in the book, but what’s wrong with that? You’re assembling a team of specialists, not looking for an all-wise, all-knowing single critiquer.

Seeing submissions from the other side of the desk, part XI: fending off those pesky resentful teenagers, over-articulate tots, and ever-chattering corpses

Last time, I went on a bit of a tear about how infrequently those of us who regularly give advice to writers — speakers at writers’ conferences, folks like me who blog on writing-related issues, writing teachers, and sometimes even members of critique groups — talk about the practical implications of four of the classic knee-jerk rejection reasons: old-fashioned style, style or storyline too similar to a past bestseller, redundancy, and just plain lack of interest. Since writers chat about these so little amongst ourselves, it’s no wonder that the vast majority of submitters apparently don’t know to self-edit for these.

I’m sure that the sharp-eyed among you spotted a significant omission from that list of potential feedback-givers: the agents, editors, and contest judges who determine the fate of manuscripts. I didn’t include them for the exceedingly simple reason that until a writer is signed, the two former will seldom comment on her work, and most literary contests don’t offer feedback to entrants. 99% of the time, a rejected writer will merely receive a form-letter rejection, regardless of both the actual reasons for rejection and whether the decision to reject was easy or hard.

Did I just hear some jaws hitting the floor out there? I suppose I should explain. For those of you who have not yet begun submitting, it’s extremely rare for a rejected writer to receive any substantive explanation at all from the pros who passed on his work, even if the agent or editor requested the entire manuscript. It’s even become rather common for agents not to respond at all if the answer is no. And that is very frustrating for submitting writers, because such terseness prevents them from learning from the rejection experience.

Which means, incidentally, that since form-letter rejections are practically universal, you shouldn’t regard them as the particularly emphatic negative that they used to be ten years ago. Back then, submissions that were near-misses usually sparked a personalized rejection letter. These days, though, even very polished manuscripts are frequently met with a generic response like this:

Thank you for submitting your manuscript to us, but it does not meet our needs at this time. The market for this kind of book is very tough right now, and I just did not fall in love with this enough to be confident that I can place it. Best of luck elsewhere.

All across the English-speaking world, rejected writers expend huge amounts of energy trying to read between the lines of missives like this in an attempt to extract some practical feedback from it, but the fact is, it means just what it says: the agency is passing on the manuscript in question because, for some reason that its staff doesn’t have the time or will to communicate, the book strikes them as difficult to market.

Which leaves the writer to guess precisely why they reached that conclusion.

After a writer has been submitting for a while — at least long enough to have figured out that the publishing industry has developed generic terms for justifying rejection — it’s only natural to start to chafe at this guessing game. It is likely to occur to one: yes, agency screeners read a lot of submissions in a day, but how hard would it be to scrawl a single sentence fragment in the margins at the point where they stopped reading, so the submitting writer would know why it was rejected? Or even just make a mark on the page, so the writer would know where the screener stopped reading?

Heck, since manuscript problems repeat themselves across submissions, they could just place the appropriate sticker on each page, or invest in a few rubber stamps: Show, don’t tell, or Where’s the conflict? At least then, aspiring writers would know what the red flag was, so they could take steps to improve their pages before submitting them again.

From the rejecter’s point of view, the reasons for being terse in rejecting a manuscript are rather obvious, not to mention identical to why they utilize form-letter rejections for queries: a desire to minimize the amount of time they invest in a manuscript that is not going to make them money (because they will not be marketing it) and not wanting to provoke further argument.

Writers hear much more about the former than the latter on the conference circuit, of course: we’ve all been told over and over again that the sheer volume of submissions requires swift decisions merely in order to plow through them all within a reasonable period of time. Thus the all-too-frequent page 1 rejection — since agencies (reputable ones, anyway) are not actually paid to screen manuscripts, their staffs are encouraged to sift through the tens of thousands of pages they receive with all possible dispatch.

Which means, if we’re going to be blunt about it, that although Millicent the agency screener actually will have a specific reason for rejecting any given manuscript, she really doesn’t have time to communicate it. And honestly, if she’s read only the first page or a fraction of it, it’s not too reasonable to expect a fully fleshed-out analysis of the submission as a whole.

Not wanting to provoke further argument is less discussed on the conference circuit, I suspect, because the very concept is likely to raise ire in the average aspiring writer. By not assigning a specific reason for rejection, an agent reduces the probability that the rejected writer will write or call to demand, “What do you mean, my physical descriptions are heavy-handed? Explain to me precisely why you think so.”

Or, even more likely, to offer eagerly, “You said my protagonist isn’t very likable — but I’ve fixed that now. May I resubmit?”

From an aspiring writer’s point of view, these responses would make abundant sense: by giving specific feedback, Millicent would be opening a conversation about the book, right? Or, better yet, a negotiation. Essentially, by giving editorial advice, she would be implying, if not actually saying, “Revise and resubmit.”

Not entirely coincidentally, back in the days of personalized rejection letters, agencies did often request that writers of promise would revise their work and resubmit it, but that’s become exceedingly rare. Today, well-respected agents receive so many technically perfect manuscripts by talented writers that they can afford to let a fish that needs to grow a bit more get away.

I know, I know: not a very appealing way to think of one’s own work, but you must admit, it’s tremendous incentive to take a fine-toothed comb to your submission, isn’t it?

On that note of brave desperation, let’s return to the Idol list of rejection reasons. (If you do not know what I am talking about, please see the first post in this series.) Today, I want to concentrate on the rejection reasons that would make the most sense for agency screeners to rubber-stamp upon submissions if they were in the habit of doing so: these are the common technical problems that are relatively easy for the writer to fix.

If he knows about them, that is.

My favorite easy-fix on the list is #50, an adult book that has a teenage protagonist in the opening scene is often mistakenly assumed to be YA. This is funny, of course, because even a cursory walk though the fiction section of any major bookstore would reveal that a hefty percentage of adult fiction IS about teenage protagonists.

So why is this perception a problem at the submission stage? Well, in an agency that does not represent YA, the book is likely to be shunted quickly to the reject pile; there is no quicker rejection than the one reserved for types of books an agency does not handle. (That’s one reason that they prefer query letters to contain the book category in the first paragraph, FYI: it enables agency screeners to reject queries about types of books they do not represent without reading the rest of the letter.) And in an agency that routinely represents both YA and adult fiction, the submission might easily be read with a different target market in mind, and thus judged by the wrong rules.

“Wait just a cotton-picking minute!” I here some of you out there murmuring. “This one isn’t my fault; it’s the screener’s. All anyone at an agency would have to do to tell the difference is to take a look at the synopsis they asked me to include, and…”

Stop right there, oh murmurers, because you’re about to go down a logical wrong path. If you heed nothing else from today’s lesson, my friends, hark ye to this: NO ONE AT AN AGENCY OR PUBLISHING HOUSE IS LIKELY TO READ THE SYNOPSIS PRIOR TO READING THE SUBMISSION, at least not at the same sitting. So it is NEVER safe to assume that the screener deciding whether your first page works or not is already familiar with your premise.

Why is this the case? Well, for the same reason that many aspects of the submission process work against the writer: limited time.

Getting pretty tired of that excuse, aren’t you? So is Millicent, in all probability: she needs to figure out whether the submission in front of her is a compelling story, true, but she also needs to be able to determine whether the writing is good AND the style appropriate to the subject matter. An adult style and vocabulary in a book pitched at 13-year-olds, obviously, would send up some red flags in her mind.

So, given that she has 77 submissions in front of her, and she needs to get through them all before lunch, is she more likely to (a) devote two minutes to reading the enclosed synopsis before she turns her attention to the writing itself, or (b) only read the synopses for the submissions she reads to the end?

If you didn’t pick (b), I would really urge you to sign up for a good, practical writing class or attend a market-minded conference as soon as humanly possible; a crash course in just how competitive the writing game is would probably be exceedingly helpful to your writing career. From the point of view of a screener at a major agency, two minutes is a mighty long time to devote to a brand-new author.

I know; it’s sickening. But knowing the conditions under which your baby is likely to be read is crucial to understanding how to make it as rejection-proof as possible.

So for those of you who write about teenagers for the adult market, I have a bold suggestion: make sure that your title and style in the opening reflect a sensibility that is unquestionably aimed at adult readers, so your work is judged by the right rules.

This can be genuinely difficult to pull off if your narrator is a teenager — which brings me to #49 on the Idol list, narration in a kid’s voice that does not come across as age-appropriate. (For the record, both an agent who represents solely adult fiction and one who represents primarily YA noted this as a problem.)

This issue crops up ALL the time in books aimed at adults that are about children; as a general rule of thumb, if your protagonist is a pre-Civil War teenaged farmhand, he should not speak as if he graduated from Dartmouth in 1992. Nor should a narrator who is a 6-year-old girl sport the vocabulary of an English Literature professor.

Usually, though, the problem is subtler. Often, teenage protagonists are portrayed from an adult’s, or even a parent’s, point of view, creating narrators who are hyper-aware that hormones are causing their mood swings or character behavior that is apparently motivated (from the reader’s point of view, anyway) solely by age. But teenagers, by and large, do not tend to think of themselves as moody, impossible, or even resentful; most of them, when asked, will report that they are just trying to get along in situations where they have responsibilities but few rights and little say over what they do with their time and energy.

And yet screeners are constantly seeing openings where teenage girls practice bulimia simply because they want to fit in, where teenage boys act like James Dean in REBEL WITHOUT A CAUSE, where teenage characters flounce off to their rooms to sulk.

Yes, many teenagers do these things, undoubtedly, but in novels, these things have been reported so often that they come across as clichés. And teenage characters and narrators who diagnose these behaviors as an adult would are accordingly rife.

Also, NYC-based agency screeners and editorial assistants tend to be quite young: they weren’t teenagers all that long ago. Sometimes, they are still young enough to resent having been pigeonholed, and if your manuscript is sitting in front of them, what better opportunity to express that resentment than rejecting it is likely to present itself?

So do be careful, and make sure you are showing the screener something she won’t have seen before. Not to give away the candy store, but the best opening with a teenage protagonist I ever saw specifically had the girl snap out of an agony of self-doubt (which could easily have degenerated into cliché) into responsible behavior in the face of a crisis on page 1.

To submission-wearied professional eyes, reading a manuscript where the teenaged protagonist had that kind of emotional range was like jumping into a swimming pool on a hot day: most refreshing.

One of the most common ways to set up a teenage scene in the past involves rejection reason #63, the opening includes quotes from song lyrics. Yes, this can be an effective way to establish a timeframe without coming out and saying, “It’s 1982,” but it is also very, very overused. I blame this tactic’s all-too-pervasive use in movies and TV: in the old days, soundtracks used to contain emotionally evocative incidental music, but in recent years, the soundtrack for any movie set in the 20th-century past is a virtual replica of the K-Tel greatest hits of (fill in timeframe), as if no one in any historical period ever listed to anything but top 40.

I’m fairly confident, for instance, that there was no period in American history where dance bands played only the Charleston, where every radio played nothing but AMERICAN PIE, or every television was tuned to THE ED SULLIVAN SHOW. Yes, even when Elvis or the Beatles appeared on it.

We’re creative people — can’t we mix it up a bit more?

Other than ubiquity, there are other reasons that agents and their screeners tend to frown upon the inclusion of song lyrics in the opening pages of a book. Unless the song is within the public domain — and the last time I checked, HAPPY BIRTHDAY still wasn’t, so we are talking about a long lead time here — the publisher will need to get permission from whoever owns the rights to the song in order to reproduce it. So song lyrics on page one automatically mean more work for the editor.

Also, one of the benefits of setting a sentiment to music is that it is easier to sound profound in song than on the printed page. No disrespect to song stylists, but if you or I penned some of those lines, we would be laughed out of our writers’ groups. For this reason, song lyrics taken out of context and plopped onto the page often fall utterly flat — especially if the screener is too young to have any personal associations with that song.

#45, it is unclear whether the narrator is alive or dead, started cropping up on a lot of agents’ pet peeve lists immediately after, you guessed it, THE LOVELY BONES came out. It’s hardly a new literary phenomenon, though — ghostly narrators began wandering into agencies with a frequency unseen since the old TWILIGHT ZONE series was influencing how fantasy was written in North America on a weekly basis. And wouldn’t you know it, the twist in many of these submissions turns out to be that the reader doesn’t learn that the narrator is an unusually chatty corpse until late in the book, or at any rate after the first paragraph of the first page.

Remember what I was saying the other day about agents not liking to feel tricked by a book? Well…

I need to sign off for today – I’m off to have dinner with a sulky teenager who prattles on about peer pressure, a child who speaks as though she is about to start collecting Social Security any day now, and a fellow who may or may not have kicked the bucket half a decade ago; someday soon, I hope I’ll know for sure. Honestly, if agents and editors would only recognize that we writers are merely holding, as ‘twere, the mirror up to nature, all of our lives would be so much easier, wouldn’t it?

As I mentioned earlier in the week, I’m taking this weekend off from posting, partially to gear up for next week’s series on how to pull together a submission packet, partially because the weather is REALLY nice outside at the moment, and partially because I’ve been simply heaping the blog with information over the last few weeks. Thought you might like a bit of a breather.

While we’re on the entrancing subjects of conferences and conference pitching, I thought it might be a good time to re-run a couple of applicable posts from my ever-popular Industry Faux Pas series (collected under the less-judgmentally-titled INDUSTRY ETIQUETTE category on the list at right). The manners expected of an aspiring writer at such events are not always intuitively apparent, after all.

Why darken a perfectly pleasant weekend day with this? Well, most of the faux pas writers tend to make at conferences are simple matters of not being aware of the rules of the game. Better that my fictional exemplars make these mistakes than my readers, I say.

Think of it as educational soap opera.

Today’s little dramas are excerpted from three of my earlier posts, combined because all deal with the differential between what writers often expect to happen at a literary conference (meet the perfect agent instantly, get signed within the hour, sell the book within the week, Oprah and literary luncheons within the year) and what actually occurs.

Our first heroine falls prey to an extremely common impulse amongst pitchers and queriers, to tell the agent or editor all about the difficulties the book has met so far on the road to publication. While the impulse is certainly understandable, to the pros, such a litany tends to make the book seem, at best, less marketable than it would have seemed without such a recital.

But let’s allow her to speak for herself, eh? Enjoy!

Yesterday, I switched gears a little in my ongoing series on common faux pas writers inadvertently commit, infractions of industry etiquette the eager often stumble into without realizing. I had intended, from here on out, to talk about only what you should do, rather than what you shouldn’t. However, since conference season is coming up, with its concomitant pitching opportunities, I thought it would be a good idea to follow Norbert’s example from yesterday with another unfortunately pervasive conference misstep.

This next example is the one that most consistently breaks my heart, because it is almost always merely a side effect of the nervousness most writers feel the first few times they pitch their work — and, as such, seems to me disproportionately frowned-upon in the industry. This is the one that prompted me to establish the Pitch Practicing Palace, actually, because so very many first-time pitchers do it. Case in point.

Misguided approach 2: Olive has been querying her excellent first novel unsuccessfully for some years. Having read that it is easier to make contact with an agent at a literary conference than through cold querying (which is quite true, generally speaking), she plunks down a significant amount of cash to attend a major regional conference.

Once there, however, she becomes intimidated by both the enormity of pitching her beloved novel to a powerful stranger and the sheer number of confident-seeming writers around her, all geared up to pitch successfully. Since she knows no one there, she does not have an opportunity to talk through her fears before her appointment; she walks into her pitch meeting with agent Osprey shaking visibly.

Osprey is a nice enough guy to see that she is nervous, so he does his best not to be any more intimidating than their relative positions dictate. He shakes Olive’s hand, offers her a seat, and asks, not unreasonably, “So, what is your book about?”

His kindness is the last blow to her already tenuous composure. Staring down at the tabletop between her and the agent of her dreams, Olive is horrified to hear herself begin to babble not about the book, but about how difficult it has been to try to find a home for it. About her years of querying. About her frantic total revisions of the book after every 20th rejection or so. About how she has gotten to the submission stage a few times, but was never given any reason why her book was rejected – so when she sat down to revise again, she was doing it essentially in the dark.

She has become, in fact, the complete anti-salesperson for her book. Every so often, Osprey tries to steer her back toward the book’s content and why it would appeal to her target audience, but by now, it feels so good to talk to someone, anyone, in the industry about how hard it’s been for her that she just can’t stop. Her every third sentence seems to begin, “Well, you probably wouldn’t be interested, because…”

After awhile, Osprey stops asking questions, letting her ramble. When she finally works up nerve to glance up at his face, her throat contracts: his eyes are distinctly glazed over, as though he were thinking about something else. At that point, all Olive wants to do is run away.

“So,” Osprey says, making a note on a paper before him behind a defensive arm. “What is your book actually about?”

This situation is so sad that I hesitate to ask this, but what did Olive do wrong? Not from a writer’s point of view, but from Osprey’s?

From a writer’s POV, of course, her problem was lack of confidence that led Olive to go off on a tangent unrelated to her pitch, right? But Osprey is an agent well used to dealing with nervous pitchers: her fear alone would not necessarily have put him off.

Her real mistake was telling him – indirectly, of course – that she would be hard to help.

How? By not telling him what the book was. What book category, at what target market it aimed, who the characters are, what the premise is. What the book is ABOUT. Essentially, by airing her fears of rejection at such great length, Olive turned the pitch meeting into a guessing game for Osprey.

Translation: she made it clear to Osprey that if he wanted to hear about her book project – which is, ostensibly, the primary reason they are having this conversation at all – he was going to have to invest quite a bit of energy in drawing the book out of her. Sad but true. Even sadder, Osprey never got an opportunity to hear about Olive’s book, which is actually very well written.

Try not to judge Olive too harshly – she fell into a very common panic spiral. It may seem odd to those of you who have never pitched your work verbally, but in the moment, it’s amazingly common for pitchers to take five or ten minutes to calm down before they are able to talk about the book at all. This is why every conference guide ever printed will tell you to prepare your pitch in advance: so you actually talk about the book.

Advance preparation can substantially reduce the probability of falling into a panic spiral – or into the other form Olive’s faux pas often takes (I am re-using Olive here, to give her a happier lifepath):

Misguided approach 3: Olive has brought her excellent novel to pitch to agent Osprey. He shakes her hand, offers her a seat, and asks, “So,” he checks his schedule here, “Olive, tell me what your book is about?”

Delighted by his interest, Olive tells him her title, then proceeds to tell him the entire plot of the book, beginning on page 1. Ten minutes later, she has reached the end of Chapter 4.

Osprey looks shell-shocked, but that might just be effects of the day’s cumulative pitch fatigue. “Um, that sounds very interesting,” he says, standing to lead her back to the appointment desk, “but a trifle complicated for us.”

This version of Olive reached the same result – convincing Osprey that she would be hard to help – by completely opposite means. By presenting a kitchen-sink pitch, replicating the entire storyline rather than concentrating on the primary themes of the book, Olive told Osprey – again, indirectly – that he would need to put in a lot of effort to make her work market-worthy.

In other words, by prepping your pitch in advance (and don’t worry; I’ll do a nice, juicy series on how to do that between now and conference season), you are telling the agent to whom you pitch, “Here I am, making it as easy as humanly possible to help me. I am more than prepared to meet you halfway, and together, let’s walk the path to publication.”

Anne in the present again here. Sort of disorienting, isn’t it, to think of it that way?

Okay, let’s move on to a couple of other exemplars of misfortune.

I’ve been writing for the last couple of weeks about the ways in which writers often overstep the bounds of what the publishing industry considers courtesy, and for the most part, I’ve been concentrating on simple differentials of expectation: the pro expects one standard of behavior, and the hopeful petitioner another. Sometimes, though, the depth of the writer’s desire to be published leads to a total disregard of boundaries – which, in turn, leads the industry professional the writer is pursuing to back away quickly.

Much of the time, the boundary-blurred writer does not overstep; she merely assumes that her project is of greater importance to the pro than is actually the case. If she doesn’t transgress the expected norms of behavior, this mistaken belief will harms the writer only emotionally, not professionally, as in the case of Lauren:

Blurry boundary scenario 1: After working tirelessly on her novel to make sure it was ready for conference season, Lauren lugs it to a conference. During the agents’ forum, she is delighted to hear Loretta, the agent to whom she has been assigned for a pitch appointment, wax poetic about her great love of writers and good writing. In fact, of the agents on the panel, she sounds like the only one who regards her job as the promotion of art, rather than finding marketable work and selling it. This, Lauren decides, is the perfect agent for her book.

Since she has only pitched a couple of times before, Lauren takes advantage of the Pitch Practicing Palace, where she works on her pitch with someone who looks suspiciously like yours truly. After having worked the major kinks out of her pitch, my doppelganger asks to whom Lauren intends to pitch it.

“Oh,” Lauren says happily, “I have an appointment with Loretta.”

My apparent twin frowns briefly. “Are you planning to pitch to anyone else? As far as I know, she has not picked up any clients at this conference in years, and she very seldom represents first-time writers. She writes really supportive rejection letters, though.”

Lauren shrugs and walks off to her appointment with Loretta. Her pitch goes well; the agent seems genuinely interested in her work, saying many encouraging things about the novel. Even better, she seems genuinely interested in Lauren as a writer and as a person; they seem to click, and are soon chatting away like old friends. Loretta asks to see the first 50 pages of the novel.

Walking on air, Lauren decides that since she’s made such a good personal connection with Loretta, she does not need to pitch to anyone else. Obviously, she thinks, the agent would not have been so encouraging unless she were already more or less decided to take on the book.

The second she returns home, Lauren prints up and ships off her first 50, along with an effusively thankful cover letter. Three weeks later, her SASE returns in the mail, accompanied by a very supportive rejection letter from Loretta.

What did Lauren do wrong?

Actually, not much: she merely responded to her meeting with Loretta based upon her hopes, not upon solid research. Lauren should have checked before making the appointment (or asked Loretta during the agents’ forum) how many debut novels she had sold lately (in this case, none), and how recently she had picked up a new writer at a conference. Even if she did not have the time to do the necessary background research, since the Pitch Practicing Palace lady had raised the issue, Lauren should have asked around at the conference.

If she had, she might have learned that Loretta had been attending the conference for years without picking up any new clients at all. Unfortunately, there are agents – and prominent ones — who attend conferences regularly, being charming and supportive to every writer they meet, but without seriously intending to sign anyone at all.

Unless, of course, the next DA VINCI CODE falls into their laps. Then, they might make an exception.

While this attitude is not in itself an actionable offense – I would be the last to decry any agent’s being nice to any aspiring writer – it has roughly the same effect on the hooking-up expectations of conference attendees as a mysterious young man’s walking into a Jane Austen novel without mentioning that he is secretly engaged: the local maidens may well fall in love with him without knowing that he is attached.

And who can blame Lauren for falling in love with Loretta, professionally speaking? The absolute demands of the industry can be so overwhelming at the agent-seeking stage that when that slammed door opens even a chink, it is tempting to fling oneself bodily at it, clinging to any agent, editor, or author who so much as tosses a kindly smile in the direction of the struggling.

That being said, though, a nice conversation at a conference does NOT a commitment make. A writer is a free agent until a representation contract is signed, and there are agents out there who feel it’s their duty to be nice to aspiring writers. It’s very, very common for writers to interpret this as something more than it is.

So what should Lauren have done differently? Even if she hadn’t done her background research, she should have kept on pitching her book to others. Even if Loretta HAD actually wanted to sign her on the spot, no reputable agent is going to made a decision about representation without reading the book in question. Lauren should not have relied so heavily upon her – as it turned out, false – first impressions of her. Nice interpersonal contact may help nudge an agent toward offering a likeable writer a contract, but ultimately, no experienced agent would make such an offer upon a conversation, or even a verbal pitch, alone.

I’ve said it before, and I’ll no doubt say it again: no matter what pitching experts, including myself, tell you, a pitch alone is NEVER enough to sell a book to an agent or editor, no matter how good it is. The writing always needs to fulfill the promise of the pitch; the pitch merely opens the door to a favorable reading.

And, realistically, Loretta did not expect exclusivity from Lauren, so there is no chance whatsoever that she would have been offended had Lauren pitched to every agent at the conference. Long-time readers, chant with me now: if an agent wants an exclusive, she will ask for it.

Learn from Lauren’s example: it should take more than a few kind words to make you lose your heart – and your valuable pitching opportunities – to an agent. Don’t act as if you are going steady until your signature has dried upon a representation contract.

To give Lauren her props: she was awfully well-behaved about it all, and thus did not offend agent Loretta with her misconceptions. For the sake of argument, let’s meet another of Loretta’s pitch appointments, Lauren’s twin brother Lorenzo, to see how someone less knowledgeable about industry norms might have responded to the same situation:

Blurry boundary scenario 2: Lorenzo attends the same conference as his sister, and like Lauren, has an almost unbelievably positive pitch meeting with agent Loretta. Pleased, he too stops pitching, boasting in the bar that is inevitably located no more than 100 yards from ground zero at any writers’ conference that he has found the agent of his dreams. From here on in, he has it made.

So, naturally, Lorenzo goes home, spends the usual panicked week or two frantically revising his novel, and sends it off to Loretta. Like Lauren, he too receives a beautifully sympathetic rejection letter a few weeks later, detailing what Loretta feels are the weaknesses of the manuscript.

Unlike Lauren, however, Lorenzo unwisely picked conference week in order to go off his anti-anxiety medication. His self-confidence suffers a serious meltdown, and in order to save his ego from sinking altogether, he is inspired to fight back. So he sits down and writes Loretta a lengthy e-mail, arguing with her about the merits of his manuscript.

Much to his surprise, she does not respond.

He sends it again, suitably embellished with reproaches for not having replied to his last, and attaching an article about how the publishing industry rejected some major bestseller 27 times before it was picked up.

Still no answer.

Perplexed and angry, Lorenzo alters his first 50 pages as Loretta advised, scrawls REQUESTED MATERIALS on the outside of the envelope, as he had the first time, and sends it off.

Within days, the manuscript is returned to him, accompanied by a curt note stating that it is the practice of Loretta’s agency not to accept unrequested submissions from previously unpublished authors. If Lorenzo would like to query…

Okay, what did Lorenzo do wrong? Where do we even start?

Let’s run through this chronologically, shall we? First, he made all of the same mistakes as Lauren did: he did not check Loretta’s track record for taking on previously unpublished writers, assumed that a nice conference conversation automatically meant a lasting connection, and did not keep pitching. Had he stopped there, he would have been a much happier camper.

But no, our Lorenzo pressed ahead: he decided to contest with Loretta’s decision, adopting the always people-pleasing strategy of questioning her literary judgment. In order to insult her knowledge of the book-buying public more thoroughly, his follow-up included an article implying that no one in the industry knew a book from the proverbial hole in the ground.

Bad move, L. Arguing with an agent’s decision, unless you are already signed with that agent, is always a bad idea. Even if you’re right. Perhaps even especially if you’re right, because agents’ egos tend to get bruised easily.

More to the point, arguing with rejection is not going to turn it into acceptance. Ever. At the agent-seeking stage, this strategy has literally never worked. All it does is impress the agent (or, more likely, her screeners) with the fact that the writer in question is not professional enough to handle rejection well.

And that, my friends, is not an impression at all likely to engender a sympathetic re-read.

I’m sure, however, that you’re all too savvy to follow in Lorenzo’s footsteps, aren’t you? You would never be so blunt, I’m sure, nor would you ever be so dishonest as to write REQUESTED MATERIALS on materials that had not, in fact, been requested. (Since Loretta had not asked Lorenzo to revise and resubmit, her request ended when she stuffed his initial 50 pages into his SASE.)

However, a writer does not necessarily need to go over the top right away to bug an agent with over-persistence. Give some thought to how you can present yourself as easy for an agent to help.

Anne in the present again. The moral, if you’ll forgive my pounding it with a hammer: it is ALWAYS in a writer’s best interest to pitch or query to more than one agent at a time. Always, always, always.

The best birthday present EVER

Today is my birthday, and I have been holding off on sharing some exceptionally good news for the past few days, so I could announce it today.

Remember yesterday, when I mentioned the industry’s patented last-minute revision deadlines? And remember how I told you in the dim past that editors almost never ask authors to revise and resubmit anymore? Well…

A major publishing house has asked me to make certain revisions in my novel, THE BUDDHA IN THE HOT TUB. It’s not an offer yet, mind you, but it’s the first step.

Not a bad birthday present, is it?

To add icing to the birthday cake, the editor — it practically makes me tear up even to write about it, because it’s SO uncommon — took the time to read my manuscript TWICE before she made any suggestions at all. And the requested changes, while not what I would have chosen to do left to my own devices, are all quite reasonable and doable.

Yes, that’s right — she gave me THOUGHTFUL feedback. I know; pinch me, because this seldom happens to writers outside dreams.

I am both tickled the proverbial pink and a bit panicked, of course: said revisions need to be done in about a month. (See earlier comment about deadlines.) So you may safely expect two things between now and Halloween: my blogs will probably be a tad shorter, on average, and I will have a LOT to say about the art of revision.

But wait! There’s more!

I have a birthday present for you, my loyal readers: as of today, every single blog I have ever written is now available on this site, all the way back to my first PNWA post in August, 2005. And, unlike my old PNWA blog, these are both arranged by category, so you may quickly find the general area you need in a crisis, AND you can comment upon them. (The fact that my readers could not leave comments on my old blog was a source of constant debate; suffice it to say that it wasn’t my idea.)

That’s 1567 pages (in standard format, of course) of bloggy goodness for you, roughly 391,750 words. (If you don’t know how I was able to translate from one to the other, go back and read the earlier blogs on word count. See how easy it is?)

Why am I giving you a present for my birthday? Well, this is a major birthday for me, my friends, not only due to the Best Birthday Present Ever, but because my birthday last year was marked by a singularly unpleasant event: it was the day that my publisher first mentioned the possibility of canceling my contract for my memoir, A FAMILY DARKLY: LOVE, LOSS, AND THE FINAL PASSIONS OF PHILIP K. DICK.

Yes, my agent felt bad about the timing, too.

As you may have noticed, the book is not yet out, nor can I tell you when it will be, due to repeated groundless lawsuit threats from the Dick estate. Since they first began threatening, they have never specified anything that they wanted changed in the actual text of the book (the closest they came to specificity was objecting to the photo used on the cover, which was naturally beyond my control), there was no way to revise the text in order to appease them. Evidently, they believed that the mere fact that I, of all the writers in the world, had written a book about my relationship with Philip was in itself actionable.

It’s not, as far as I know, but these folks have a LOT of money.

This state of affairs has prevailed since mid-July, 2005, shortly before I began writing the PNWA Resident Writer blog. There have been days when literally the only positive thing that happened was that I sat down and posted advice here that might help other writers. The blog has been absolutely essential to keeping me sane and balanced throughout this ordeal — and for that, I thank you, my readers, from the bottom of my heart.

Unfortunately, I can give you no update on the publication prospects of my memoir: my publisher has in fact reached a decision about it, but until the legalities are settled, I cannot fill you in on what happened and why. Many, many thanks to those of you who preordered the book, and I hope some day, I can publish the truth as I know it.

I can’t worry about that now, however: I have a revision to perform. And a birthday to celebrate.

I feel pretty good about my life, all in all. Whenever my faith starts to waver, I remind myself of Louisa May Alcott, who struggled for seventeen years before she got her big break.

Louisa should be the patron saint of writerly persistence. She wrote every day, mostly for ill-paying newspapers, primarily under pseudonyms, because she needed the money to support her shabby genteel family. Her first two books were, to put it kindly, great big flops, and she flailed about from genre to genre, trying to find her market. In a rejection letter, a publisher who declined her romance novel (which was, incidentally, quite good) mentioned that they would be willing to take a look at a book for girls. Louisa, by her own admission, didn’t much like girls, but as a writing professional, she gave it the old college try.

LITTLE WOMEN has never been out of print since. In the midst of her struggle to find her voice, she wrote, “I shall make a battering-ram of my head, and make my way through this rough-and-tumble world.”

May we all have her tenacity and permanent in-print status, my friends — although perhaps with swifter guardian angels, ones willing to whisper in the ears of the small army of people who need to approve each acquisition: “Buy this book. You need this book. The world needs this book.”

But while our angels are in training, let’s all keep up the good work.

Top Ten Lies Agents and Editors Tell Hopeful Authors

Since this is the season for sending out your work to agents from the PNWA conference (or, indeed, other summer writing conferences), some of you may find yourself puzzled at the differential between the agent’s (or editor’s) warm face-to-face response to your pitch and the rather tepid communications submissions, even accepted ones, tend to generate. It’s not uncommon for I speak to many authors every week to tell me, tears in their eyes, “But she loved my idea at the conference!”

Others may still be smarting from quick conference brush-offs, ranging from “I don’t handle that sort of book” (spoken in a tone that implied that you should already have known that) to “Gee, that sounds interesting, but my client roster is totally full at the moment” (so why come to a conference to solicit more?)

Still others of you may have spent the time since the conference perfecting your submissions, preparing to send them out. If you have been wading through the standard agents’ guides, your head may well be spinning at how different your dream agent’s pitch at the conference was from her stated preferences in the guide or on her website.

You may, in short, be wondering right about now what to believe of what you heard at the conference.

Honestly, most agents and editors who attend conferences are good at heart. They truly do want to help new authors. However, not all of them are necessarily there to discover the next Great American Novel: in fact, it’s rare for an agent to pick up more than a single author from any given conference — even a great one like PNWA — or for an editor at a major house to pick up anyone at all. (That, incidentally, is why the PNWA routinely asks the agents who speak at the conference to state clearly in their presentations whether they represent anyone locally: it gives aspiring writers an opportunity to see how open they are to conference discoveries.)

There are agents who pick up only one or two clients a year out of ALL of the conferences they attend. There is even an ilk who goes to conferences simply to try to raise authorial awareness of market standards, with no intention of signing any authors. (The ones who attend conferences just so they can visit their girlfriends in cities far from New York, or who just want a tax-deductible vacation in the San Juans, are beyond the scope of my discussion here, but I’m sure the karmic record-keepers frown upon them from afar.)

The fact is, sometimes a nice conversation at a conference is just a nice conversation at a conference.

You may have noticed that this ambiguity of intention occasionally gets reflected in the blurbs in agents’ guides. How many of us have read that a particular agent is looking for new authors in a wide array of genres, including our own, only to be crushed by a form letter huffily announcing that the agency NEVER represents that kind of work?

I once made the mistake of signing with an agent (who shall remain nameless, because I’m nicer than she) who listed herself as representing everything from literary fiction to how-to books, but who in fact concentrated almost exclusively on romance novels and self-help books, two huge markets. I did not learn until the rather tumultuous end of our association that she had signed me not because she admired the novel she was ostensibly pushing for me, but because I had a Ph.D.: she hoped, she told me belatedly, that I would become frustrated at the delays of the literary market and write a self-help book instead.

Why would an agent advertise that he is looking for genres she does not intend to represent? Well, for the same reason that some agents and most editors go to conferences in the first place: just in case the next bestseller is lurking behind the next anxious authorial face or submission envelope. An agent may well represent cookbooks almost exclusively, but if the next DA VINCI CODE falls into his lap, he probably won’t turn it down. He may well reject 99.98% of the submissions in a particular genre (and actually state in his form rejections that he doesn’t represent the genre at all, as an easy out), but in his heart of hearts, he’s hoping lighting will strike. A broad advertiser is a gambler.

Yes, Virginia, that’s very, very annoying for the writers who believed his pitch.

So how does the new writer know what to believe? I wish I could give you a sure-fire way to tell, but frankly, I don’t know of one.

However, over the years I have gathered an accepted array of truisms that agents and editors tend to spout at eager authors they meet at conferences and in agents’ guides. I suppose they are not lies, per se, so much as polite exit lines from conversations, but from the writer’s point of view, they might as well be real whoppers.

Because I love you people, I have also included a translation for each that makes sense in writer-speak – and I suspect some of the translations may surprise you. Do keep this guide by you the next time you receive a rejection letter or go to a conference, so you can keep score.

Top Ten Lies Agents and Editors Tell Hopeful Authors

10. “There just isn’t a market for this kind of book right now.”

Translation: I don’t want to represent/buy it, for reasons that may or may not have anything to do with what is selling at the moment. Do not press me for my reasons.

9. “The market’s never been better for writers.”

Translation: I only represent previously published authors. Since it is now possible for an author to self-publish a blog or write for a website, I don’t think there’s any excuse for a really talented writer not to have a relatively full writing resume. (Note: this attitude is almost never seen in those who have ever written anything themselves.)

8. “I could have sold this 10/20/2 years ago, but now…”

Translation: You’re a good writer (or your pitch was good), but I’m looking for something just like the most recent bestseller. I’m not even vaguely interested in anything else. Actually, I am pretty miffed at you authors for not paying closer attention to the bestseller lists, because, frankly, you’re wasting my time.

OR: You’re a good writer, but I started being an agent/editor a long time ago, back when it was easier to sell books. Your work may have a political slant that has gone out of fashion, or it is too long, or it shares some other trait with a book I truly loved that I struggled to sell for a year to no avail. I don’t want to get my heart broken again, so I really wish you would write something else. Have you checked the bestseller list lately?

7. “We gave your work careful consideration.”

Translation: We spent less than a minute reading it – and by we, I really mean an underpaid summer intern who was looking for predetermined grabbers on the first page or in the query letter. Please do not revise and resubmit, because we’re really busy.

OR: If I had actually taken the time to read it, I might have had some constructive comments to make, but I simply haven’t the time. In my heart of hearts, I do feel rather guilty for not having done so; that is why I am making this defensive statement in my form-letter reply.

6. “The length doesn’t matter, if the quality is good.”

Translation: I don’t want to be the one to tell you this, but a first novel shouldn’t be more than 450 pages for literary or mainstream fiction, 250-350 for anything else. Frankly, I think you should have taken the time to check how long works in your genre are. However, if you’re a spectacularly talented writer, I would like a peek at your work, because maybe I could work with you to bring it under accepted limits.

OR I think the current length standards are really stupid, and I don’t want to give them more credibility by stating them here.

5. “We are interested in all high-quality work, regardless of genre.”

Translation: We actually represent only specific genres, but we are afraid that we will miss out on the next bestseller.

OR: We are an immense agency, and you really need to figure out who on our staff represents your genre. If I am feeling generous when you pitch to me, I will tell you who that is.

OR: We are a brand-new agency. We don’t have strong contacts yet, so we’re not sure what we can sell. Please, please send us books.

4. “I am looking for work with strong characters/a strong plot.”

Translation: I am looking for books easy to make into movies.

3. “We are always eager to find new talent.”

Translation: we are looking for the next bestseller, not necessarily for someone who can write well. (Yes, I know; this one is genuinely counterintuitive.)

2. “We are looking for fresh new approaches.”

Translation: This is a definitional issue. If it is a spin on something already popular or on a well-worn topic, it is fresh; if it is completely original, or does not appeal to NYC or LA states of mind, it is weird.

OR: We are looking for young writers, and think older ones are out of touch.

1. “True quality/talent will always find a home.”

Translation: But not with my agency.

OR: Because I love good writing, I really want to believe that the market is not discouraging talented writers, but I fear it is. Maybe if I say this often enough, the great unknown writer in the audience will take heart and keep plowing through those rejections until she succeeds.

There are two sentiments, however, that always mean exactly what they say: “I love your work, and I want to represent it” and “I love this book, and I am offering X dollars as an advance for it.” These, you can trust.
