What does standard format look like, anyway? Part II, or, ’tis a far, far better thing I do than I have ever done before

Hello, campers —

Still coughing up a storm on my end, so I’m going to keep today’s intro short, if not precisely sweet: here, for your comparing pleasure, are examples of properly-formatted title and first pages of manuscripts. Please take a good, hard look at ‘em, so you may gain a sense of just how obvious the differences are to Millicent (of whom more follows below) and her submission-scanning cronies.

Why am I showing both, rather than merely positive examples? Because until a writer has seen many, many professionally-formatted book manuscripts, he may not grasp how something as small and seemingly insignificant as a font choice might make a HUGE cosmetic difference. What may seem like a miniscule deviation from standard format to you honestly will leap off the page at Millicent.

Allow me to repeat that, because it’s important: because professional book manuscripts all look the same way, Millicent is not going to have to strain at all to pick up on ways in which the submission in front of her differs. She can spot formatting problems from several paces away.

Don’t believe me? Read on.

Yesterday, I began a compare-and-contrast exercise, showing common examples of the first pages of submissions and fine-tuning your binoculars so you might see how our old friend Millicent the Agency Screener might view them. As I sincerely hope those of you who read the post can attest, it was pretty obvious that the professionally-formatted title page won the beauty contest hands-down.

Yet after I posted it late last night, I heard wee pixie voices bearding me. “But Anne,” I heard these winsome creatures pipe, “aren’t you assuming that Millicent’s pretty shallow? Whenever I’ve heard agents and editors asked at conferences or on their websites about whether cosmetic issues can get a manuscript rejected, they always disclaim the notion with scorn. Isn’t it the writing that matters, ultimately?”

Well, yes and no, querying sprites. Naturally, the writing matters MOST — but it is not, as many aspiring writers assume, the ONLY issue in how a professional reader will perceive the polish of a manuscript.

It is, however, generally the one that colors a first reading most. Although one does hear of cases where a kind, literature-loving agent has looked past bizarre formatting in order to see a potential client’s, well, potential, one also hears of isolated cases where a manuscript rife with spelling and grammatical errors gets picked up, or one that has relatively little chance of selling well in the current market. The age of miracles has not entirely passed.

But — and this is a BIG but — these cases are talked about because they are exceptions, and rare ones at that. 999 times out of 1000, any of these problems will result in, if not instantaneous rejection, then rejection upon Millicent’s lighting upon the next manuscript problem.

So why don’t aspiring writers hear that more often at conferences?

I suspect that’s not just because a sane, sensible individual with a reputation to protect is unlikely to stand up in front of 500 eager potential submitters and say, “Look, if you’re planning to submit a grimy photocopy of your book, or insist upon presenting it in 10-point type, or not indenting your paragraphs, just don’t bother to query me.” Instantly, 500 pens would scrawl on 500 programs, DO NOT QUERY THIS ONE; SHE’S MEAN.

Which would rather defeat the agent’s purpose in coming to the conference to recruit new clients, wouldn’t it?

There’s another reason that they tend be careful: an agent or editor doesn’t have to speak at many conferences (or blog for very long) before recognizing that anything they about submissions is likely to be repeated with the éclat of a proverb for years to come amongst the writing community. I’ve heard offhand comments made from the dais, or even jokes, being debated for hours in conference hallways, and some of Miss Snark’s pronouncements have been more commented upon than St. Paul’s second letter to the Corinthians.

Okay, so that last is a slight exaggeration. My point is, such speakers are in extreme danger of having everything they say quoted back to them as an inflexible rule.

Which is why, I have to say, I don’t feel too many qualms about presenting the rules of standard format as inflexible rules. We are talking, after all, about an industry that both values creativity and considers submitting a book proposal in anything but a black folder dangerously radical.

Presentation issues definitely do matter — which is, again, not to say that the quality of the writing doesn’t. But — and this is a BIG but — rejection decisions are often made on page 1 of a manuscript. Sometimes even within the course of the first paragraph. If the manuscript is hard to read, due to a funky typeface or odd spacing or just plain poor print quality, it may not be read at all.

While these facts are indisputable, the person who announced them this baldly from the dais at a literary conference would be covered head to foot with flung tomatoes in twenty seconds flat.

Again, to the eye of someone who reads manuscripts for a living, professional formatting is simply the least distracting way a book can possibly be presented. Perversely, adhering to the industry’s cosmetic expectations renders it MORE likely that an agent or editor will concentrate upon the beauty of the writing, not less.

So instead of thinking of the rigors of standard format as a series of unimportant (or even silly) superficial choices, try regarding them as translating your calling card, a means of catching Millicent’s tired eye and informing her that this is a manuscript that should be taken seriously.

Because she can’t fall in love with your good writing until she reads it, can she?

Last time, I showed how the first page of text does not, from a professional perspective, make an adequate substitute for a title page. Instead of being a replica of a hoped-for book cover, as many submitters produce, or a shouted-out declaration of the book’s title and who wrote it, the properly-formatted title page is a quiet, practical piece of paper, containing a specific set of marketing information. It should look, in case you missed it, like this:

Like everything else in the manuscript, the title page should be entirely in 12-point type, unless an agent or contest SPECIFICALLY requests otherwise. I’m quite serious about this. No matter how cool your title page looks with 24-point type, resist the urge, because Millicent will be able to tell from across the room if you didn’t:

Take a look at the first example again, then the second. Notice any other dissimilarities?

If you said that Mssr. Smith’s title page included both a slug line (the author’s name and title in the upper right margin of the page) and a page number in the bottom right corner, give yourself a gold star for the day. Add whipped cream and walnut clusters if you mentally added the reason that those additions are incorrect: because the title page is not the first page of text. Technically, it should not be numbered.

This means, incidentally, that the title page should not be counted as one of the 50 pages in those 50 pages the agent of your dreams asked you to submit, either. Nor would it count toward the total number of pages for a contest entry.

On both the title page and elsewhere, I would highly recommend using either Times, Times New Roman, or Courier typefaces, both here and in the manuscript as well, as these are the standards of the industry.

I know, I know: another cosmetic weirdness. But like some of the other strictures of standard format, there’s a pretty good reason for this one: word count estimation is predicated upon these typefaces. The Times family is estimated at 250 words/page; Courier at 200. So a 400-page manuscript in Times New Roman is assumed to be roughly 100,000 words. (To make the math clear, 400 x 250 = 100,000; for further explanation, please see the WORD COUNT category on this list at right.)

Now, in actual fact, it’s probably closer to 115,000 words; as any writer who has compared the estimated word count for her book with the total her word processing program provides, they tend to differ wildly. But word count, like beauty, is in the eye of the beholder: a novelist whose title page reported, accurately, that her 400–age novel was 115,000 words might well see it rejected out of hand on the grounds that it was too long.

Why? Well, math may not have been Millicent’s best subject (the inmates of agencies were overwhelmingly English majors), but she can do third-grade math in her head: 115,000 words at 250 words/page would equal a 460-page manuscript.

That’s quite a bit longer than editors tend to expect first novels in most genres to be. In other words, next!

“But Anne,” I hear you cry, “why is Millicent estimating at all? If she wants to know how long it is, why doesn’t she just flip to the last page and check the page number?”

I could give you a long song and dance about how much her wrists hurt from opening all those query envelopes all day, or how her secret midnight e-mail orgies have rendered pinching a torture, but in practice, the answer is far less personal: because the industry doesn’t work that way.

Also, how exactly could she manage to turn to page 400 of a manuscript, when her boss requested that the writer send only the first 50?

Let’s turn to the first page of the submission, to see how much of a difference font and typeface make at first glance. Here’s a correctly-formatted page 1 in Times New Roman:

Pretty spiffy, eh? And definitely not how this opening would appear in a published book, right?

Just for giggles, let’s take a peek at the same page, also correctly formatted, in Courier. Note how many fewer words per page it allows:

Got both of those firmly imbedded in your brainpan? Good. Now format your first pages that way for the rest of your natural life.

Well, my work here is obviously done.

Okay, okay — you want to see why it’s a good idea, don’t you. Take a gander at the SAME first page, not in standard manuscript format. See how many differences you can spot:

Interesting how just a few small formatting changes can alter the presentation, isn’t it? It’s exactly the same WRITING — but it just doesn’t look as professional.

To Millicent, who reads hundreds of pages per day, the differences between the three could not be clearer.

And yet, if we’re going to be honest about it, there were really very few deviations from standard format in the last example. For those of you playing at home, the typeface is Georgia; the chapter title is in the wrong place, and there isn’t a slug line. Also, the page is numbered in the wrong place — the default setting, incidentally, in many word processing programs.

Again, none of these infractions against the rules of standard format are serious enough to cause Millicent to toss a submission aside as soon as she notices them. But when poor formatting is combined with literary experimentation — like, say, that paragraph-long first sentence ol’ Charles managed to cough up — which do you think she is going to conclude, that Dickens is a writer who took the time to polish his craft, or that he just doesn’t know what he’s doing?

Yup. Don’t tempt her to draw the wrong conclusion.

Of course, there is the occasional exception — if you answered that it all depends upon whether Millicent reading it before Dickens is a household name or after, give yourself a gold star for the day. Unless you happen to be famous, I wouldn’t advise taking the risk.

And that, my friends, is why you should pay attention to the little details. The longer you remain in the business, the more those little things will strike you as just, well, matters of right and wrong. As, fortunately or not, they do Millicent and her ilk.

More conference lore: learning the difference between a kind soul, a helping hand, and a career-long commitment

Since most of the faux pas writers tend to make at conferences are simple matters of not being aware of the unwritten rules of the industry, this weekend I have been taking break from my ongoing series on pitching and querying to re-run excerpts from some conference-related older posts on how not to run afoul of agents and editors.

Okay, so I’ve punched them up a little. Also, these little homilies may be a touch on the depressing side, since my fictional exemplars do EVERYTHING wrong, but hey, better them than you, right?

Today’s drama concerns that ubiquitious conference misapprehension: not being versed enough in the ways of publishing folk to tell the difference between a nice conversation at a conference, an offer of help, and the beginning of a beautiful friendship. Sometimes, they can look awfully similar. But as the international relations folks say, where you stand depends on where you sit.

Enjoy! Tomorrow, we’ll dive into the meaty subject of what to do if a real, live agent or editor asks you to send materials — other than celebrate, of course.

Yesterday, as part of my ongoing series on how to recognize and avoid common faux pas writers make in their initial encounters with agents, I introduced exemplar Lorenzo, an intrepid soul who believed that arguing with the agent who rejected him would cause her to change her mind and take him on as a client. Instead, he merely impressed her as an ill-mannered boor and unprofessional writer who could not deal with rejection well.

Um, bad idea.

In an industry where even ultimately very successful books are often rejected dozens of times before being picked up by an editor or publishing house, that latter quality is NOT one any agent is likely to be eager to embrace in a client. Because, contrary to common expectation amongst the pre-agented, those of us lucky enough to have signed with someone terrific tend to spend a LOT of time gnawing on our nails, waiting for the phone to ring.

(Yes, it IS a lot like dating in high school. Sorry to be the one to break that to you.)

A writer does not necessarily need to go over the top to bug an agent with over-persistence. Sometimes, the trick is knowing when to stop following up. Take, for example, the case of Mina:

Blurry boundary scenario 3: After several years of unsuccessful querying, Mina goes to her first writers’ conference. There, her learning curve is sharp: much to her astonishment, she learns that the ostensibly tried-and-true querying and submission techniques she had been using are seriously out of date; as a result, her submissions may not even have been read for more than a paragraph or two before being rejected.

“What?!?” she scrawls all over the conference program. “Why didn’t anyone mention this possibility before? I had thought that they were reading every syllable twice before rejecting me!

Like many writers when first faced with an accurate realization of just how hard it is to land an agent, Mina reacts with depression. Fortunately, she has made friends with a couple of more experienced writers at the conference, one of whom introduces her over drinks to Simon & Schuster editor Maxine.

After having spent many, many years trolling for clients at conferences, Maxine instantly recognizes the source of Mina’s despair, and takes the time to speak to her encouragingly. At the end of their chat, seeing that Mina is still a little blue, Maxine hands her a card and tells her to go ahead and send the first chapter of her novel.

For the rest of the conference, Mina chatters excitedly about her new friend Maxine. (To Lorenzo, as it happens, but he is too busy talking about Loretta to hear her.) Since they clicked so well, Mina reasons, there doesn’t seem to be all that much point in pitching to anyone else, but hey, she paid for those appointments, so she goes ahead and pitches to a couple of agents and an editor. Two of the three ask for pages.

Mina is feeling terrific about herself and her work — but as soon as the conference is over, when she sits down again to pull together her post-pitching packets, her former depression returns, even more strongly. Why even try, she wonders, when she now knows that it’s so easy to get rejected?

So she seeks out the help that worked before: she sends a friendly, chatty e-mail to her new buddy. Maxine never replies. Wondering what went wrong, Mina tries again — and again, no response.

Mina is shattered, deciding that since Maxine’s friendliness had obviously been a sham, she must also have been utterly insincere in her request for pages. But wait — since Maxine was so much nicer than everybody else, and she turned out not to want the pages, doesn’t that mean that the other agents and editors who requested submissions wanted it even less? Why bother?

Having talked herself out of the possibility of ever succeeding, Mina ultimately never sends out any packets at all.

Okay, what did Mina do wrong?

She made that oh-so-common conference mistake: like Lauren and Lorenzo, she did not understand that a nice conversation at a conference is just a nice conversation at a conference, not necessarily the beginning of a lifelong friendship.

Nor was a lack of effusiveness an indication that the other agents were not going to read her work carefully — the behavior of one person, however well connected in the industry, is just the behavior of one person.

Yet, like about 40% of writers asked at conferences to submit materials, Mina managed to convince herself that she shouldn’t bother to place her ego on the line further: it was easier to decide instead that all of these people were too mean, too self-centered, too hostile to writers, etc.

But this train of thought (which is a common one, unfortunately) followed Maxine’s non-response, rather than prompted it. So what was Mina’s INITIAL mistake?

If you shouted out that it was not knowing Simon & Schuster’s policy on picking up unagented authors, give yourself partial marks: being aware of that would have helped her here. But Mina’s primary mistake was not so much a professional lapse in judgment as an interpersonal one: she mistook someone in the industry’s being nice to her as an invitation to take advantage of similar kindness in the future.

This, I assure you, happens ALL the time, not only to agents and editors, but to anyone who speaks at conferences, teaches writing classes, publishes a book, or even — I must say it — writes a reasonably informative blog.

Doubt this? Okay, the next time you’re at a conference, wander into the bar that’s never more than 100 yards away, stand on a chair, and offer to buy a drink for anyone in the industry who will tell you about the time that some aspiring writer mistook friendliness for a commitment. You may well go bankrupt before you run out of takers.

The sad part is, from the writer’s perspective, it almost always begins fairly innocuously: after an initial contact, a writer will e-mail or call with a question. Then e-mail or call again — and again, and again, until soon, it starts to look to the industry professional as though the writer is inventing excuses for contact, for precisely the same reason Mina did: to try to evoke a human response from an industry that from the outside appears monolithic, cold, and hostile to new writers.

That’s nonsense, of course: the industy’s not monolithic; it’s polychromatically cold and hostile.

From the encroaching writer’s POV, of course, the progression of contact doesn’t look out of line at all, right? Mina just thinks that she has a friend on the inside who can help her retain hope; most of the time, writers who e-mail or call speakers at conferences have legitimate questions.

But it’s a slippery slope: there’s a big difference between calling on a resource person who is happy to help out with the occasional quick question, starting to regard that person as one’s FIRST stop for any publishing-related question — and e-mailing four times a day simply because one enjoys having contact with someone in the industry.

All of the above are real examples, by the way, and all have happened many times to every conference speaker I know.

By all means, seek expert advice, but tread lightly: remember, by definition, people involved in the publishing industry are trying to make a living at it — and as my agent keeps hinting, no one has ever made a living dispensing free advice.

Except Dear Abby.

“Wait just a minute!” a protesting cry emerges from cyberspace. “Maxine gave Mina her card! Why would she do that, if not to encourage future contact?”

For precisely the reason Maxine said: so Mina could send the first chapter to her.

While handing over a card may well have seemed like the heavens opening and St. Peter reaching out his staff to a writer who has been buffeted for a long time by rejection, it was actually a fairly low-commitment (and certainly low-effort) thing for Maxine to do. Simon & Schuster, like all of the major US publishers, has an absolute policy against picking up unagented writers: even if Maxine fell in love with Mina’s work at the first paragraph, the best assistance she could have offered would be a recommendation to an agent, not a publication contract.

In that case, what was so wrong with Mina dropping a friendly line?

Well, as I hope any long-time reader of this blog now parrots in her sleep, there is NOTHING that people in the industry hate more than having a nanosecond of their time wasted. So extraneous e-mails, letters (beyond queries, cover letters for requested materials, and perhaps a simple thank-you note), and virtually any phone call that is not initiated by the agent are all regarded as symptoms of unprofessionalism in a writer.

Why is that a bad thing, in a writer marketing a first book? Well, agents are pretty tenacious of their time, and a neophyte, by definition, is going to have a lot of questions to ask.

That’s fine, if they’re intelligent, thoughtful questions — but the next time you’re at a conference, ask any agent you happen to meet for a definition of their nightmare client, and I can assure you that it will include a shuddering reference to someone who contacts them so often that they can’t get on with their work.

Is it unfair for Maxine to assume that Mina is one of these fearsome types based upon a single chatty e-mail? Probably. But Mina made one other mistake: she sent the e-mail INSTEAD of mailing (or e-mailing) off the chapter Maxine requested.

Even if she requested it only to be nice (as seems probable here), a professional request is a professional request; by not complying with it, Mina announced to Maxine as effectively as if she had used it as the subject line of her e-mail that she’s not industry-savvy enough to be likely to break into the industry very soon. So, professionally speaking, Maxine would lose nothing by brushing her off.

Beggars, the old adage goes, can’t be choosers, and aspiring writers, as we all know to our cost, cannot set the terms of engagement with prospective agents. Sometimes, perhaps even most of the time, these terms are unfair; certainly, agents have set the rules to their own advantage.

Which means, perversely, that there is a fail-safe fallback rule governing your interactions with them: let the agent determine the level of intimacy between you.

Within reason, of course. Obviously, it makes sense for you to take the initiative to pitch and query your work; equally obviously, it is to your advantage to send out your work promptly after it is requested.

Perhaps less obviously, it behooves you to follow up if an agent has sat on a project of yours too long without responding.

Beyond that, however, let the agent set the pace of your progressing relationship. Save the chatty e-mails for after she has started to send them to you; call only after she has established that she welcomes your calls. And keep the contact professionally courteous until you have solid, ongoing evidence that your agent regards you as a friend as well.

Trust me on this one: agents are not typically shy people; habitual reticence would be a serious professional impediment. If an agent has decided to make you a lifelong friend, she’s going to let you know about it.

Keep your chins up, everybody, and keep up the good work!

Working up the nerve to pitch — or to ask pointed questions, for that matter

Sorry to have missed posting yesterday, campers, and during conference season, too: I had a lulu of a migraine, so my activities yesterday were limited to (a) moaning, (b) telling the cats to keep it DOWN, already, and (c) contemplating rolling over, then not doing it. Miserable stuff; I don’t recommend its cultivation.

As my SO (and cats) can attest, a fairly high percentage of my moans were about the fact that I really wanted to post yesterday, because I had planned to talk about a rather important topic for conference season: working up nerve to approach agents to pitch.

And — brace yourselves — to start to think of the pitching process as your interviewing agents as much as their interviewing you.

Okay, perhaps not quite as much, given just how competitive the agent-finding market is these days, but certainly, it’s not a face-to-face meeting to approach uncritically. As, alas, the vast majority of pitchers — and queriers, for that matter — seem to do.

Oh, I’m not saying that it isn’t understandable — undoubtedly, it is. In the flurry of pitching and querying, signing with an agent can start to feel like the end goal, the point at which all of the hard work is going to end, rather than a victory to be celebrated along the way. Yes, you do want an agent to fall in love with your writing — but never forget that the point of having an agent is to market your book.

Before you shout, “Well, duh!” at me, allow me to add that this means it is very much in your interests be considering if the person in front of you is a good bet for helping you meet your ultimate goal of publication, rather than whether you happen to like this person.

Because believe me, the author’s work does not end when the ink dries on the agency contract: its nature merely changes. So you’re going to want to ask some questions about who these people are, what they typically represent, and how they like to work with writers.

Stop cringing — if you’re going to be a successful author, this is CRUCIAL information.

Why? Well, agenting styles are very different: some are very hands-on, line-editing the work they represent, and some prefer to, as the saying goes, “leave the writing to the writers.” Some enjoy explaining the publishing process to their clients, and some are infuriated by it.

It really does behoove everyone concerned, therefore, that such preferences be aired up front.

I know: it’s intimidating, and you don’t want to offend anybody. But remember, these people come to a conference to discover people like YOU. Don’t talk yourself out of approaching them. Yes, the deck is stacked, but that does not mean that it’s impossible to make it: writers find agents at conferences all the time.

Including, incidentally, yours truly. After asking simply mountains of very pointed questions.

Fortunately, you need not wait until your pitching appointment or you have buttonholed an agent in the hallway to ask such questions: most writers’ conferences, including this coming weekend’s Conference That Shall Not Be Named, feature panels where agents and editors talk about their work. Almost universally, the moderator will ask for questions from the audience.

That prospect should make you start rubbing your hands in glee like the villain in a melodrama: here’s a risk-free chance to ask many agents at once about what they like in a book — and in a client.

It’s a golden opportunity — yet much of the time, it’s is squandered with the too-specific question of the conference newbie who thinks this is an invitation to pitch. “Would you be interested,” such a fellow will stand up and ask, “in a book about a starship captain who finds himself marooned on a deserted planet where only mistletoe grows, and his only chance of escape is to court the ancient Druidic gods?”

Now, personally, I would probably want to take a gander at that particular book, if only for giggles, but question time at an agents’ forum is NOT an appropriate venue for pitching.

Let me repeat that, as it may sound a bit strange coming from the fingertips of the queen of the hallway pitch: the agents’ and editors’ forums should NOT be construed as pitch sessions. You should feel free to walk up to the panelists afterward to try out your hallway pitch, but you will make a much, much better impression if you use the question time for, um, questions.

What is likely to happen when our misguided friend above ignores this dictum — as, I assure you, someone invariably does? One of two things, depending upon the mood and generosity level of the agents so approached. If they’re feeling kind, one of them will try to turn this too-specific question into an issue of more general concern, as in, “It’s interesting that you ask that, because the SF market right now is very much geared toward…”

The other, less charitable and more common response is for the agents all to say no and the moderator to ask for the next question from the audience.

Just don’t do it. It will get you talked about negatively in the bar that’s never more than 100 yards from any writers’ conference in North America. Trust me on this one.

A popular variation on this faux pas is a questioner’s standing up, describing his book, and asking how much he could expect to receive as an advance.

From the writer’s point of view, this certainly seems like a reasonable question, doesn’t it? Yet to industry-trained ears, it says very clearly that the asker has not gone to the trouble of learning much about how publishing actually works.

Why is that so evident? Well, in the first place, advances vary wildly. Think about the deal memo: pretty much everything that has to do with the author’s cut is a matter of negotiation.

Which leads to the second point: a book that attracts competitive bidding today may not interest any editor at all six months from now.

So really, when an aspiring writer asks such a question, what an agent tends to hear is, “I want you to predict the market value of a book you know absolutely nothing about, which may or may not be any good, and I expect this advice to be applicable at any time I may try to market this book concept.”

Again: not the best idea.

So how does one use question time correctly, you ask? You’re going to want to keep your question general and, if at all possible, have everyone on the panel answer it, so you don’t appear to be targeting one of them for something he said.

Oh, it happens. It’s pretty to see how quickly agents — who, after all, are in competition with one another just as much as writers are — will rush to defend one of their own.

Another common faux pas is to challenge what an agent on the panel has already said. Often, the writers who go this route will cite another source, for added credibility, “You said X ten minutes ago, but Miss Snark says…”

If you take nothing else I say into the Q&A session, remember this: this question format will not help you win friends and influence people.

Why? Well, no one particularly likes to be contradicted in front of a roomful of people, right? Being told that someone out there is laying down rules of her conduct is far more likely to raise hackles than provide clarification.

And it’s not as though the average agent reads the many writing blogs out there, even if she happens to write one herself. So any name you cite — up to and including Miss S’s, who enjoys at best a mixed reputation amongst agents — is unlikely to seem like an unimpeachable source.

Although should you happen to bump into MY fabulous agent at a conference, you may certainly feel free to preface your remarks to him with, “I really like Anne Mini’s blog,” should you be so moved.

As long, that is, as you did not add immediately thereafter, “…and she says that what you told us before is wrong.” Trust me: as an opening gambit, it just doesn’t work.

So what should you ask that intimidating row of agents? A few suggestions that designed to elicit information you would probably have a hard time gleaning anywhere else — and will generally provoke interesting comments, rather than the usual bleak diagnoses of how tough the market is right now:

“What was the last book each of you picked up at a conference? What made that book stand out from the others you heard pitched?” (I love this question, as it gives pitchers hints about how the agents like to hear a book described; darned useful information.)

“Who is your favorite client, and why?” (This is a question they tend to love, as it enables them to promote a client’s work. Make a great show of writing down names.)

“How long do you stick with a book you really love that’s not selling before you give up on it?” (In many ways, this is the single most important thing to know about an agent with whom you’re considering signing — and it’s an agent-friendly question, because they almost invariably answer it by talking about a pet project that was hard to place, but eventually succeeded.)

If I were looking to understand what a great first novel from an agent’s point of view read like, what books recently out would you suggest I read?” (Another question that tends to be popular — because, trust me, no agent on earth is going to name a book that s/he DIDN’T represent.)

“How is selling a first-time author’s book different from selling the work of someone more established?” (They’ll like this question less, but it will give you a pretty good idea of who has sold a debut novel lately and who hasn’t.)

“Are you looking for a career-long relationship with a writer when you consider a submission, or are you only thinking about the book in front of you? If you thinking in the long term, how often do you expect your clients to produce new books?” (This last varies a LOT.)

“How much feedback to you give your clients before you submit their books? Do you usually ask for a revision before you send a book out? How much do you like to get involved in the revision process?” (Yes, this is an enormous question, but the agents who never edit at all will usually say so immediately.)

“Is there any kind of book you specifically do NOT want to hear pitched this weekend” (Hey, someone’s got to pull the pin on that grenade. Sometimes they will answer this question unsolicited, however, so do keep an ear out during the forum.)

“I’ve been hearing that many of the big agencies employ submission screeners. How many other people need to read a submission before it will reach your desk — and what kinds of comments to you like to see from them?” (It can be difficult to get an answer to this question — some agents who normally employ screeners pride themselves on reading requested materials from pitchers themselves — but it can reveal quite a lot about the unwritten rules of screening.)

“What’s the worst query letter you ever got, and why?” (This is a great question to ask if you’re not planning to do any hallway pitching, but only intend to query the attending agents after the conference. The responses are usually pretty colorful. It’s also worth asking if they have any automatic red flags for submissions.)

These are pretty fundamental questions, but you are well within your rights to ask them. Every agent has a different representation style, and you will want to know about any pet peeves or preferences before you stick your pages under their respective noses, right?

You’ll be pleased to hear, after all that, that there is really only one question that someone absolutely needs to ask at the editors’ forum — although most of the questions above will work in this context, too. Since most publishing houses now have policies forbidding their editors from picking up unagented work, everyone in the room will be happier in the long run if you just pull the pin on the grenade:

“If you found a fabulous book here at the conference, which of you could sign the author directly, and which of you would have to refer her to an agent?”

Yes, it’s a bit in-your-face, but the fact is, the editors from houses that have this policy tend to assume that pitchers are already aware of it. Asking to know whether you’ll be pitching to someone who could act directly or not can help you streamline your pitching attempts.

These questions will also help you decide to whom to pitch (in the hallways, probably) on a more professional basis than whether the agent or editor struck you as a nice person whilst speaking on the dais. This is not the best criterion to use, and certainly not the best ONLY criterion to use, because:

(a) Most people are rather different when speaking to large groups than one-on-one, which is how a signed writer would be dealing with them; your first impression might not be an accurate one.

(b) Agent and editor fora tend to be rather early in the morning, and folks in the arts are often not morning people (see conclusion on previous point).

(c) The pro who comes across as nastiest may in fact just be trying to save writers some chagrin. Telling the hard truth from a podium is not usually conducive to popularity, but the truth about the publishing industry is what you paid to come to the conference to hear, right?

(d) The pro who just oozes affection for writers and good writing may not have the best track record for picking up clients. (Of which, more in a couple of days.)

Finding out more about these people’s personal tastes and professional interests is also just good manners — and this is an industry where manners do count to a surprisingly great extent. From a more self-interested perspective, wouldn’t you rather learn in an impersonal forum that Agent A isn’t remotely interested in your kind of book than during a face-to-face, one-on-one meeting?

Of course you would. See why I was so adamant about your picking a book category?

Once you have figured out which agents and editors from small houses (again, all of the major US publishers currently have policies against picking up unagented authors) represent books in your category and like your type of voice (not always the same thing, in practice), try to get appointments with ALL of them.

Standing by the appointment desk and listening for cancellations is a good way to do this — although fair warning: this does tend to annoy the volunteers manning the appointment desk. If you can’t get appointments, try to pitch to them in the hallways.

I felt your chest seize up, but please, don’t be afraid: you’re there to learn how to market your work better, and they are there to pick up new writers. You are not a second-class citizen begging the nobility for a favor, as so many first-time pitchers seem to think: you are trying to find the best collaborators for your writing career.

As Francis I of France put it: “The sun shines for me as for others. I should very much like to see the clause in Adam’s will that excludes me from a share of the world.”

You deserve to be heard, in short. Don’t let ‘em intimidate you.

But if you DO find yourself too intimidated to walk up to someone in the industry and gasp out your magic first hundred words, do not despair: that information you gathered at the agents and editors’ forum will still serve you well. After the conference, you can query ALL of them — or at least the ones on your narrowed-down list.

And do you know what I would do in your quivered-in shoes? I would go ahead and write the name of the conference on the outside of the envelope or put it in the subject line an e-mailed query.

Why? Because in most agencies, conference-goers are regarded as a bit savvier than the average querier; their queries, therefore, tend to be taken a bit more seriously AND read with greater attention. So it’s well worth your while.

Oh, and for those of you who will be pitching this weekend and are already determined to ignore my advice about waiting until after my submission packet series next week to send off requested materials: make sure to write REQUESTED MATERIALS in great big letters on the outside of the envelope or place it in the subject line of your e-mail, for the reasons above.

Assuming, of course, that an agent or editor DID request those materials. Don’t scrawl it otherwise.

Happy Bastille Day, everyone!

Somehow, it seems appropriate that at the end of a series about building the pitch, brick by brick, we should be celebrating the anniversary of a whole lot of very fed-up people’s having torn down, brick by brick, that famous prison at 232 Rue Saint-Antoine. And that it should be the same day that I discovered, when a reader’s question caused me to take a gander at the offerings at the Conference-That-Shall-Remain-Nameless, a bit of advice to writers to limit their pitches to a single sentence.

Quoth our own Thomas Jefferson (himself a lifelong fan of liberté, égalité, et fraternité AND writers), “I have sworn upon the altar of God eternal hostility against every form of tyranny over the mind of man.”

Yesterday, I tackled a reader’s question about pitching a novel that features multiple protagonists. Since I had a lot to say on the subject, I didn’t quite finish — but conveniently enough, the part I left for today dovetails nicely with a few other readers’ concerns about what should and shouldn’t make its way into the formal 2-minute pitch.

Last time, I went over a few reasons that it’s a better idea to pitch the overall story of a multiple perspective book, rather than try to replicate the various protagonists’ personal story arcs. It tends to be substantially less confusing for the hearer this way, but there’s another very good reason not to overload the pitch with too much in-depth discussion of HOW the story is told, rather than what the story IS.

Writers very, very frequently forget this, but the author is not the only one who is going to have to pitch any given book.

Think about it. A writer has chosen the multiple POV narrative style because it fits the story she is telling, presumably, not the other way around, right? That’s the writer’s job, figuring out the most effective means of telling the tale. That doesn’t change the fact that in order for an agent to sell the book to an editor, or the editor to take the book to committee, he’s going to have to be able to summarize the story.

That’s right — precisely the task all of you would-be pitchers out there have been resenting for a month now.

If the story comes across as too complex to be able to boil down into terms that the agent or editor will be able to use to convince others that this book is great, your pitch may raise some red flags.
So it really does behoove you not to include every twist and turn of the storyline — or every point of view.

If you really get stuck about how to tell the overarching story, you could conceivably pick one or two of the protagonists and present his/her/their story/ies as the book, purely for pitching purposes.

“But Anne,” I hear some of you upright souls cry, “isn’t that misleading?”

Not really. Remember, the point of the pitch is NOT to distill the essence of the book: it is to convince the agent or editor to ask to READ it.

No one on the other side of the pitching table seriously expects to learn everything about a book in a 2-minute speech. If they could, how much of a storyline could there possibly be? Why, in fact, would it take a whole book to tell it?

“But Anne,” the upright whimper, “I don’t want to lie. Won’t I get in trouble for implying that my book has only two protagonists when it in fact has twelve?”

Trust me, this strategy is not going to come back and bite you later, at least not enough to fret over, because frankly, it would require the memory banks of IBM’s Big Blue for a pitch-hearer to recall everything he heard over the average conference period. After an agent or editor has heard a hundred pitches at a conference this weekend, and two hundred the weekend after that, he’s not going to say when he receives your submission, “Hey! This has 4 more characters than the author told me it did!”

I know, I know: we all want to believe that our pitches are the exception to this — naturally, the agent of our dreams will remember every adjective choice and intake of breath from OUR pitches, as opposed to everyone else’s. But that, my dears, is writerly ego talking, the same ego that tries to insist that we MUST get our requested submissions out the door practically the instant the agent or editor’s request for them has entered our ears.

In practice, it just isn’t so.

And shouldn’t be, actually, in a business that rewards writing talent. Given the choice, it’s much, much better for you if the agent of your dreams remembers what you said in your submission than what you said in your 10-minute meeting.

As to the question of being misleading…well, I’ll get back to the desirability of telling the truth, the whole truth, and nothing but the truth a little later in this post. For now, let’s move on to the next reader question.

Insightful long-term reader Janet wrote in some time ago to ask how to handle the rather common dilemma of the writer whose local conference happens whilst she’s in mid-revision: “What do you do when you realize that you might have to change the structure of the novel? Pitch the old way?”

I hear this question all the time during conference season, Janet, and the answer really goes back to the pervasive writerly belief I touched upon briefly above, the notion that an agent or editor is going to remember any given pitch in enough detail a month or two down the road to catch discrepancies between the pitch and the book.

Chant it with me now, experienced pitchers: they’re going to be too tired to recall every detail by the time they get on the plane to return to New York, much less a month or two from now, when they get around to reading your submission.

Stop deflating, ego — this isn’t about you. It’s about them.

Remember last week, when I was talking about pitch fatigue? At a conference, the average agent or editor might be hearing as many as hundred pitches a day. Multiply that by the number of days of the conference — multiply THAT by the number of conferences a particular agent or editor attends in a season, not to mention the queries and submissions she sees on a daily basis, and then you can begin to understand just how difficult it would be to retain them all.

I hate to bruise anyone’s ego, but now that you’ve done the math, how likely is it that she’s going to retain the specifics of, say, pitch #472?

But you shouldn’t fret about that, because — pull out your hymnals, long-term readers — the purpose of ANY book pitch is to get the agent or editor to ask to read it, not to buy the book sight unseen. Since that request generally comes within a few minutes of the writer’s uttering the pitch, if it’s going to come at all, what you need to do is wow ‘em in the moment.

Although it IS nice if yours is the pitch that causes an agent to scrawl in her notes, “Great imagery!”

The upside: you don’t really need to worry if your story changes between the time you pitch or query it and when you submit the manuscript pages. That’s par for the course. Writers rewrite and restructure their books all the time; it’s not considered particularly sinister.

That being said, your best bet in the case of a book in the throes of change is to tell the story that you feel is the most compelling. If you haven’t yet begun restructuring, it will probably be the old one, as it’s the one with which you are presumably most familiar, but if you can make a good yarn out of the changes you envision, it’s perfectly legitimate to pitch that instead.

It really is up to you. As long as the story is a grabber.

The final questions du jour, which the various askers have requested be presented anonymously, concern the ethics of not mentioning those aspects of the book one is afraid might negatively influence a pitch-hearer’s view of the book. I refer, of course, to the book’s length and whether it is actually finished on the day of your pitching appointment.

Let me take the second one first, as it’s easier to answer. There is a tacit expectation, occasionally seen in print in conference guides, that a writer will not market a novel until it is complete, because it would not be possible for an agent to market a partial first novel.

So it would most definitely be frowned-upon to pitch a half-finished book that might take a year or two to polish off — unless, of course, the book in question is nonfiction, in which case you’d be marketing it as a book proposal, not as an entire manuscript, anyway. (Yes, even if it’s a memoir; although some agents do prefer to see a full draft from a previously unpublished writer, the vast majority of memoirs are still sold in proposal form.)

Like so many of the orders barked at conference attendees, however, the expectation of market-readiness has mutated a bit in translation. You’re most likely to hear it as the prevailing wisdom that maintains you should have a full draft before you pitch BECAUSE an agent or editor who is interested will ask you for the entire thing on the spot.

As in they will fly into an insensate fury if you’re not carrying it with you at the pitch meeting.

But as I have mentioned earlier in this series, that doesn’t happen all that often anymore (and the insensate fury part never happened in the first place). 99.9% of the time, even an agent who is extremely excited about a project will prefer that you mail it — or e-mail it.

I’ll bring this up again when I go over submission packets next week — so PLEASE, if you’re pitching this weekend, hold off on sending anything until we’ve had a chance to go over the most frequent submission mistakes — but I always advise my clients and students not to overnight anything to an agency or publishing house unless the receiving party is paying the postage.

Yes, even if an agent or editor asks you to overnight it.

I heard that horrified gasp out there, but the fact is, it’s a myth that overnighted manuscripts get read faster — yes, even if the agent asked you to send it instantly. FedEx and other overnight packaging is just too common to attract any special notice in a crowded mailroom these days.

If you’re worried about speed, Priority Mail (which gets from one location to another within the US in 2-3 days) is far cheaper — and if you write REQUESTED MATERIALS in great big letters on the outside of the package, might actually get opened sooner than that spiffy-looking overnight mail packet.

Besides, even if you did go to the trouble and expense to get your manuscript onto the requester’s desk within hours of the request, it can often be months before an agent reads a manuscript, as those of you who have submitted before already know. Which means, in practical terms, that you need not send it right away.

And that, potentially, means that a savvy writer could buy a little time that could conceivably be used for revision. Or even writing.

Catching my drift here? After all, if you’re going to mail it anyway…and pretty much everyone in the industry is gone on vacation between the second week of August and Labor Day…and if you could really get away with sending requested materials anytime between now and Christmas…and if they’ve asked for the first three chapters only…

Or, to put it in querying terms: if the agencies are going to take a month to respond to my letter…and then ask for the first 50 pages…and that has to get by a couple of screeners before they can possibly ask for the rest?

Starting to get the picture? Naturally, I would never advise anyone to pitch a book that isn’t essentially done, but the fact is, it may well be months before the person sitting across the table from you in a pitch meeting asks to see the entire manuscript.

And you know what? You’re under no obligation to send it out instantly, even then.

Although I would not encourage any of you to join the 40% of writers who are asked to submit requested materials but never do, anyone who has ever written a novel can tell you that where writing is concerned, there is finished — as in when you’ve made it all the way through the story and typed the words THE END on the last page — and then there is done — as in when you stop tinkering with it.

Then there’s REALLY done, the point at which you have revised it so often that you have calculated the exact trajectory of the pen you will need to lob toward Manhattan to knock your agent or editor in the head hard enough to get him to stop asking for additional changes.

And then there’s REALLY, REALLY done, when your editor has changed your title for the last time and has stopped lobbying for you to transform the liberal lesbian sister into a neo-conservative professional squash player who wrote speeches for Ronald Reagan in his spare time.

But frankly, from the point of view of the industry, no manuscript is truly finished until it is sitting on a shelf in Barnes & Noble. Until the cover is attached to the book, it is an inherently malleable thing.

The fact that everyone concerned is aware of this, I think, renders a bit of sophistry on the writer’s part over the question of whether a manuscript is completed somewhat pardonable.

This does NOT mean, however, that it is in your best interests to waltz into a pitch meeting and ANNOUNCE that the book isn’t finished yet — and because agents and editors are, as a group, perfectly aware that writers are prone to levels of tinkering that would make Dante’s inferno appear uncomplex, it’s actually not a question that gets asked much.

If you are asked? Sophistry, my dears, sophistry: “I’m not quite happy with it yet, but I’m very close.”

You are close to finishing it, aren’t you?

I’m sensing that the hands that shot into the air a dozen paragraphs ago are waving frantically by now. “Um, Anne?” the observant owners of those hands cry. “What do you mean, pretty much everyone in the industry is gone on vacation between the second week of August and Labor Day? I’m going to a conference two weeks from now — surely, despite what you said above about not needing to overnight my submission, I have to send out requested materials immediately?”

No, actually — it means that it might behoove you to tinker with them (see distinctions amongst types of doneness above) until after the mass exodus from Manhattan is over. Because, really, do you WANT your submission to be the last one Millicent needs to read before she can head out the door to someplace cooler than sweltering New York?

Naturally, there are exceptions to the closed-until-after-Labor-Day norm; many agencies arrange to have one agent remain on-site, in case of emergencies. But since editorial offices tend to clear out then, too, it would be a kind of quixotic time to be pitching a book: even if an editor loved it, it would be well-nigh impossible to gather enough bodies for the necessary editorial meeting to acquire it.

(If all that sounded like Greek to you, and you’re not particularly conversant with the tongue of ancient heroes, you might want to take a gander at the AFTER YOU LAND AN AGENT category on the list at right, as well as the WHEN ARE THE BEST AND WORST TIME TO QUERY? sections.)

The question of length is a bit more tortured, as it tends to generate a stronger knee-jerk response in pitches and query letters than the question of submission timing. Or so I surmise, from the response to the inevitable moment at every writers’ conference I have ever attended when some stalwart soul stands up and asks how long a book is too long.

And without fail, half the room gasps at the response.

I hesitate to give limits, for fear of triggering precisely the type of literalist angst I deplored a couple of days ago, but here are a few ballpark estimates. Currently, first novels tend to run in the 65,000 – 100,000 word range — or, to put it another way, roughly 250 – 400 pages. (That’s estimated word count, by the way, 250 x # of pages in Times New Roman, standard format. For the hows and whys of estimation vs. actual word count, please see the WORD COUNT category at right.)

So if your book runs much over that, be prepared for some unconscious flinching when you mention the length. Standards do vary a bit by genre, though — check the recent offerings in your area to get a general sense.

And remember, these are general guidelines, not absolute prohibitions. Few agency screeners will toss out a book if it contains a page 401. Do be aware, though, that after a book inches over the 125,000 word mark (500 pages, more or less), it does become substantially more expensive to bind and print. (For more on this point, please see the rather extensive exchange in the comment section of a recent post.)

If at all possible, then, you will want to stay under that benchmark.

And not just for marketing reasons, or at any rate not just to preclude the possibility of an instinctive response to a book’s length. If a manuscript is too long (or too short, but that is rarer since the advent of the computer), folks in the industry often have the same response as they do to a manuscript that’s not in standard format: they assume that the writer isn’t familiar with the prevailing norms.

And that, unfortunately, usually translates into the submission’s being taken less seriously — and often, the pitch or query as well.

If your book IS over or under the expected estimated length for your genre, you will probably be happier if you do not volunteer length information in either your pitch or your query. This is not dishonest — neither a pitcher nor a querier is under any actual obligation to state the length of the manuscript up front.

I’m not recommending that you actually lie in response to a direct question, of course — but if the question is not asked, it will not behoove you to offer the information. Remember, part of the art of the pitch involves knowing when to shut your trap. You will not, after all, be hooked up to a lie detector throughout the course of your pitch.

Although that would be an interesting intimidation strategy, one I have not yet seen tried on the conference circuit. Given the current level of paranoia aimed at memoirists, I wouldn’t be at all surprised to see it come into fashion.

Yes, I know, many experts will tell you that you MUST include word count in your query, but as far as I know, no major agency actually rejects queries where it’s not mentioned. Some agents will say they like to see it, for the simple reason that it makes it easier to weed out the longest and the shortest manuscripts — but if your book would fall into either of those categories, is it really in your interest to promote a knee-jerk rejection?

Whew! We covered a lot of ground today, didn’t we? Well, the path to glory has never been an easy one, right?

Marchons! Marchons! Or, to put it in more familiar terms, keep up the good work!

A rose is a rose is a rose…but that doesn’t mean that they’re aren’t at least three ways to pitch it

It’s that charming-but-disorienting season again, campers: time for so many of us set our manuscripts aside in favor of such light-hearted feats as walking into a room with 150 strangers in it and striking up meaningful conversations, sitting through six hours of craft classes a day, and trying to compress a 400-page book into a 2-minute speech.

I refer, of course, to writers’ conference season, when hope flies skyward on the slightest provocation — followed closely by writers’ blood pressure.

Ah, we writers walk into conferences with such high expectations and nervous stomachs, don’t we? The average conference-goer’s wish list carries some fairly hefty items: to meet the agent of his dreams, who will fall flat on the floor with astonishment at his pitch and sign him on the spot; for an editor at a major publishing house to be so wowed that she snaps up the book practically before the writer finishes speaking, and to be whisked off to New York immediately for literary cocktail parties and glowing adulation. Can the New York Times’ bestseller list and Oprah’s book club be far behind?

It’s a lovely dream, certainly, but this is not what actually happens.

I’m absolutely serious about this. In actuality, no credible agent will sign a writer before having read the book in question; all of the major U.S. publishing houses have strict policies against acquiring books from unrepresented writers, and even agented works often circulate for months or more before they are picked up by publishers. Furthermore, there is generally at least a year-long lapse between the signing of a book contract and when that book appears in bookstores.

Translation: even for writers who actually ARE pitching the next DA VINCI CODE, the process takes a heck of a lot longer than the average conference-goer expects.

Even authors of brilliant, super-marketable books do not typically experience the conference fantasy treatment. At most, a great book well pitched will garner an array of, “Gee, that sounds terrific. Send me the first 50 pages,” requests. Yet even with a flurry of initial enthusiasm, months often pass between initial pitch and requests to represent.

It’s important to realize that going in; otherwise, pitching at a conference will almost inevitably feel like a tremendous letdown — or, still worse, like a sight-unseen review of your writing talent.

Worst of all, a belief that the truly talented ARE signed and sold within a matter of nanoseconds leads every year to that oh-so-common writerly misstep, rushing home to send out requested materials within a day or so of receiving the request — and realizing only after the fact that since the mad rush to get the manuscript out the door before that agent or editor changed her mind about wanting to see it meant sending it out without reading the submission IN ITS ENTIRETY, IN HARD COPY, and OUT LOUD.

I can sense my long-time readers of this blog shuddering at the ghastly fate that tends to greet such hastily sent-off submissions.

For those of you who are not yet cringing, let me ask you: how would you feel if you realized only after you’d popped a requested manuscript in the mail that there were four typos on page 1? Or that the margins were the wrong width? Or that you’d forgotten to change your memoir protagonist’s name back to your own after you’d changed it for a blind contest entry?

Ah, now everyone’s shuddering.

Realistic expectations about what conference success does and does not mean, as well as how it would serve you best to respond to the various contingencies, can save you a lot of grief — and I say this as a writer who DID land her agent through a conference pitch, had offers from several agents, AND had a book contract in hand six months thereafter.

But guess what: that probably would not have happened had I not done my pre-conference prep — or if I didn’t know walking in that I shouldn’t just sign with the first agent kind enough to ask me.

That last one caught some of you off guard, didn’t it?

So, what would be a realistic set of goals for a conference? An excellent choice would be to use the conference to skip the very annoying and time-consuming querying stage and jump directly to a request to read your manuscript.

Thus, pitching your work to at least one agent who has a successful track record representing books like yours would be a great goal — and having at least one agent ask you to mail a submission would be even better.

As would having an editor who is empowered to pick up new writers ask to see part or all of the book, or pitching to every publishing professional at the conference who deals in your kind of work. And let’s not forget the less marketing-oriented goals, such as learning a great deal from good seminars.

Or — and too many conference-goers forget to add this to their to-do lists — making connections with other writers, established AND aspiring, who write what you do. Amazing mutual support groups don’t just happen, you know; they are built over years.

If you can pull any or all of that off, you will have achieved conference success.

Not as sexy as the fantasy version, I know, but eminently do-able — and definitely worthwhile for your writing career. After all, skipping the querying stage can cut years from your agent search; think of every pitching opportunity as one less raft of a dozen query letters you are going to have to send out.

Looking a whole lot better now, isn’t it?

Your chances of pitching successfully, however, will be SUBSTANTIALLY higher if you do a bit of prep work before you go. But never fear: for the next few weeks, I shall be guiding you though the steps you need to take in order to walk in confident and prepared.

Fringe benefit: these steps are very useful to marketing any book, anywhere, anytime. If you invest the time in them, you will not only be able to pitch your work verbally; you will be able to talk about it like a pro AND transplant your pitch to your query letters.

Don’t tense up. You can do this. But it is going to take some work.

The first step to a successful pitch is to understand your book’s market appeal. Who is your target reader, and why will your book, out of the tens of thousands a good agent will see this year, satisfy that reader like nothing else currently on the market?

Hey, I told you it wasn’t going to be easy.

The second step to a successful pitch, as for a successful query, is to be familiar with the work of the person to whom you will be pitching. Find out what that agent has sold lately; find out what that editor has bought.

Find out, in short, who at the conference would be receptive to you and your book, so that you may know which to approach and pitch. This will involve some research on your part — which is why I am mentioning this at the BEGINNING of this series, and not toward its end.

I can sense some of you who have already signed up for conferences shifting restlessly in your seats, wondering if you should just skip the next few weeks of posts. “But Anne,” I hear those of you clutching registration forms protest, “I understand doing the prep work if I have a plethora of conferences from which to select, but I’m already registered for my local one. Since I’ve already been assigned a pitch appointment, why should I bother checking up on all of the agent who might eb attending?”

Well, for a couple of reasons. First, any book could be pitched in a number of different ways — and since the goal of pitching is not absolute uniformity between every pitch attempt, but rather to garner a request for pages, it makes a heck of a lot of sense to tailor your pitch to the agent who happens to be listening to it at any given moment, doesn’t it?

And no, I have absolutely no idea why conference literature so often tells potential attendees the exact opposite. I’ll be dealing with the one-size-fits-all pitch concept next week.

For now, suffice it to say that all three pictures above are from the same negative. You probably have a favorite among them; so do I. So would an agent. But they’re all the same angle on the same rose. The only difference is presentation.

Seem cryptic? Trust me, within a couple of weeks, it will seem downright obvious.

The other reason to do some background research on the agents to whom you may be pitching is — brace yourselves; this is a biggie — that it’s far from uncommon for writers to be assigned to pitch to agents who do not represent their kinds of books at all. Which means, practically inevitably, that the pitch will not end in a request for pages.

Yes, you read that correctly. Sit down and breathe deeply until that feeling of dizziness passes.

As anyone who has ever endured the agony of a mismatched pitch appointment can tell you, if your book falls outside the agent or editor’s area of preference, it doesn’t matter how good your pitch is: they will stop you as soon as they figure out that your book is categorically not for them. No amount of argument is going to help you at that point, so advance research is a very, very good idea.

I know, I know: it’s kind of cruel, isn’t it? But in fairness, conference organizers very frequently do not have enough information about prospective attendees to make a good match; most of the time, they simply rely upon the writers’ expressed preferences or — sacre bleu! — assign appointments randomly.

This means, unfortunately, that it is up to the conference attendee to check up on the agents and editors, over and above their blurbs in the conference program. Even those bear double-checking: as my long-time readers already know, the blurb agents and editors write about themselves is not always the most reliable indicator of the type of work they represent. It’s not that they’re trying to be misleading, of course; most just reuse their standard bio blurbs, which tend not to be updated all that often.

So it’s worth your while to check the agents’ websites, standard agents’ guides, Preditors and Editors, the Absolute Write water cooler, and anywhere else that you would normally go to check out an agent you were planning to query. You need to find out who these people are and what they represent.

I hear you groaning: yes, this IS every bit as much work as finding an agent to query. You don’t want to end up pitching to the wrong agent, do you?

Do be aware that since there is usually a significant time lag between when an agent signs an author and when the book hits the shelves (see above), it may be difficult to track down client lists for some agents. This does not necessarily mean that they are not active. The Publishers Marketplace database tracks sales as they happen AND provides client lists, so it’s a great place to check. This site does require a subscription ($20/month), so you might want to buttonhole some of your writing friends and pool the expense.

If you can’t find evidence that the agent to whom you are assigned to pitch is actively representing your kind of book, don’t be afraid to ask to switch appointments. Most of the time, conference organizers will honor this request — but they’ll usually be happier about it if you can suggest an alternative agent for an appointment.

That’s why it’s an excellent idea to check out ALL of the agents scheduled to attend a conference (there’s usually a list on the conference’s website), not just to one to whom you’ve been assigned. Ideally, you will want to try to pitch to anyone who might conceivably be a reasonable fit. And if none of the scheduled agents represent your kind of book, you should think very seriously about taking your conference dollars elsewhere.

Yes, having to do this level of background research is kind of a pain, but if it saves you even one wasted pitch, it’s definitely worth it. The more information you have, the more likely you are to find your best fit.

Doing your homework maximizes the probability that you will be pitching to someone who can help you get published — and not someone who will stop you three sentences in to say, “I’m sorry, I don’t represent that kind of book.”

Remember, not all agents are the same, any more than all editors are (of which more tomorrow); they have both professional specialties and personal preferences. It doesn’t make any more sense to pitch sensitive coming-of-age literary fiction to an agent who concentrates primarily on thrillers than it does to query a NF agency with a novel, does it?

Or to offer a modified purple rose to someone who would prefer a more realistic picture, for that matter.

Much, much more on conference prep and marketing follows in the days to come — and if you don’t mind a bit of motherly advice, PLEASE don’t be too hard on yourself if your learning curve is a bit sharp throughout this series. After all, no one is born knowing how to market a book.

The nuts and bolts of revision — and a long-time reader gets PUBLISHED!

Before we begin what I hope will be a rather lengthy and fruitful headlong dive into craft issues, may I have a drumroll, please? Long-time Author! Author! reader Arleen Williams’ memoir, The Thirty-Ninth Victim, has just been published by Blue Feather Press!

What struck me most about this memoir is that, unlike so many books about particularly horrific crimes, the victim here comes alive on the page. Not as yet another in an almost unimaginably long list of murdered women (so long, in fact, that it sparked the nationwide Take Back the Night rallies) or as merely an object to be acted upon with violence, but as a vibrant light suddenly snuffed. And as part of a family so deeply attached to its own self-image as normal that even a daughter’s disappearance is allowed to disrupt it.

Chilling stuff. And powerful.

That was invigorating, wasn’t it? Makes you just long to chat about editing your own manuscript, eh?

No? Okay, let’s warm up first by talking about a controversial subject amongst manuscript editors: editing for style.

As a freelance editor, I can tell you: much of what an editor does is fairly straightforward; the average manuscript abounds in non-standard usage, grammar, and spelling that would not, to put it kindly, make the soul of Noah Webster sip his lemonade happily in literary heaven.

Any editor would make these kinds of changes in almost exactly the same way; these matters are relatively non-negotiable.

I’m talking about good editors, of course — not the ones who neither like prose nor know how to fix its problems. (Don’t even get me started about the ones who aren’t well enough read to be editing in the first place. Because I am a very tactful individual — no, really — I shall eschew mention of the not-very-experienced editor who, in handling a certain memoir at an imprint that shall remain nameless — even though it went out of business last year when its parent company was bought out by a larger concern — spied the name Aristotle in the text and scrawled “Who?” in the margin.)

Contrary to popular opinion, though, editing for style, in either someone else’s manuscript or one’s own, is significantly slipperier than the good-writing-is-good-writing aphorism-pushers would have you believe.

Why? Well, every editor — just like every writer, every agent, and every reader in North America — was taught something slightly different about what makes a paragraph well-written.

And not only do we all THINK we are right about our particular favorites — we all actually ARE right about it. Style is very much a matter of taste. Obviously, certain tastes prevail at any given time in any given genre, but that does not mean that every reader in the genre will like the same stylistic choice.

Do I hear some grumbling out there? “Wait just a gosh-darned minute,” I hear some of you cry, the ones who have taken a whole lot of writing classes, attended more than your share of writers’ conferences, or wrote your way through an MFA. “I’ve always been taught that good writing is good writing, period. My teacher/mentor/that guy who ostensibly had a background that justified his yammering at me for an hour at a literary conference told me that there’s actually not a whole lot of variation amongst different styles of good writing, just what each particular market will embrace. Good writing, I have always been given to understand, is good writing, across venues.”

Ah, that old bugbear — yes, grumbling readers, you are quite correct to point out that experts thither and yon are indeed prone to saying things like this. The mere ubiquity of a saying, however, is not necessarily proof of its truth.

If you doubt this, I sentence you to a couple of hours contemplating all of the disparate things, people, and concepts tagged with “That’s hot!” over the last couple of years.

This is one of those translation issues, yet another instance where industry truisms are subject to misinterpretation if one listens to the actual words being said. What publishing professionals actually mean when they say that good writing is good writing is twofold: every format demands CLEAR writing, and standard format is standard format across venues.

In that respect, yes, good writing is good writing: standard manuscript format demands specific structures, norms for spelling and grammar, preferred typefaces; clear writing that says what the writer wants it to say AND is easily comprehended by others on a first read.

Go back and read that last paragraph again, because it’s awfully important: these, dearly beloved, are the minimum standards for professional writing.

If a manuscript does not adhere to this standard, it will invariably have problems making its way through an agency, publishing house, literary contest, or good English program. Thus, mastering these basics is the necessary first condition to producing a marketable manuscript.

Period, unless you are a celebrity on some other basis. And even then, chances are good that your publishing house will assign you a ghost who is VERY proficient in the basics.

Why am I bringing up this distinction at the beginning of a series on self-editing your work, you ask? Because unless a manuscript is clearly-written, perfectly formatted, and free of technical problems, revising for style is not going to render it publishable.

Want some time to go back and read that last sentence again? Go ahead; I’ll wait.

As a professional book doctor, I would STRONGLY recommend that any aspiring writer contemplating large-scale revisions perform a basic-level clarity-and-grammar editorial sweep through the manuscript FIRST.

Yes, I’m fully aware that this level of revision will be no fun whatsoever. Do it anyway, not only because it needs to be done if you ever intend to sell the book in question, but also because cleaning up the non-negotiable points will clear the decks for higher level revisions.

THEN you can begin to think about style.

And promptly fall into a quagmire, at least if you happen to be a person who likes to follow the current trends of writing advice.

What constitutes good style is quite subjective. This is why, in case you were curious, you can walk virtually into any good writing program and hear at least a couple of people arguing over whether good writing can be taught.

Writers quibble a lot amongst themselves over this. I have always thought that this question was formulated incorrectly: it really should be whether style can be taught, or whether talent can be learned.

Certainly, the mechanics and forms of the base level of good writing can be taught, or at any rate learned: it is hard to imagine someone absolutely new to the craft spontaneously electing to set up a manuscript in accordance with standard format. Its strictures are rather counter-intuitive, aren’t they, to those of us who read published books from time to time? And any good listener willing to take critique can learn to be, if not a clear writer, at least a clearer writer.

Which brings us right back to the good old basics.

While the basic level of good writing may not seem particularly ambitious — not worth, say, the years of alternated stomach-churning submission stress and nail-biting waiting to bring to publication — it is a truism of the industry that the VAST majority of submissions agencies and publishing houses receive do not rise even to this level.

Again, you might want to take a second gander at that last sentence.

I cannot stress this enough: no amount of personal flair or innovative insight will permit a technically problematic manuscript to clear the minimum standards hurdle. Agency screening guidelines, contest judging rules, and editorial expectations are almost invariably set up to prevent it.

That massive moan you just heard, new readers, the sound so like all of the banshees of the world complaining about their respective stomach aches, was my long-time readership anticipating my dragging them yet again through the logic behind standard manuscript format.

Actually, I’m going to spare you that march through grimness for the time being (but if you have even the smallest doubt on the subject, please run, don’t walk, to the STANDARD FORMAT BASICS category in the list at right). For now, suffice it to say that I tend to harp on the basics because, frankly, the basics, not matters of style, are where most manuscripts meet their Waterloos.

This was not always true. In the not-so-distant past, when agents were not required equipment for fiction and editors were able to spend more of their time on editing and less on acquisition, it was not uncommon for the Writer With Promise’s first work to be taken on, with the intention that over time, the editor would work with the author to help that promise ripen into something beautiful.

These days, however, agents and editors both see enough technically perfect manuscripts in their submission piles that the decision to reject the technically imperfect ones is considered a no-brainer. Today’s Writer With Promise, then, needs to be producing impeccable basics before s/he can get a serious read for style.

Hmm, where have I heard that before?

I wish this were more widely known, or at any rate that if agents and editors MUST use form letters, they would have a version that reads, “Your style is promising, but unfortunately, this manuscript has too many technical errors for us to be able to consider it as is. Please consider getting a whole lot of good feedback or taking a professional formatting class, revising it, and sending it to us again.”

But that’s not writers are told, is it? No, we hear “this manuscript does not meet our needs at this time,” or “I just didn’t fall in love with it enough to take it on.”

Leaving many an aspiring writer to wonder: what do these generic phrases mean with respect to MY manuscript? Was it rejected because it had typos, due to running afoul of a common agency screeners’ pet peeve, or because Millicent the screener did not like the style?

Left with this kind of ambiguity, the average writer will almost invariably conclude that the problem was stylistic. Yet until she has done a basic clarity/format/grammar edit, how can she be sure?

More to the point, how can she possibly even begin to guess what she should change in order to make her work more marketable?

In practice, she typically can’t: most writers will just send out the same manuscript every time an agent or editor requests it. Or, if it gets rejected several times, they might tweak their submissions stylistically and send it out again, without correcting the technical problems that got them rejected in the first place.

Anyone but me sensing a vicious cycle here?

Here is my hope for all writers: if we are going to be rejected, let it be because an agent, editor, or browser in a bookshop legitimately doesn’t like our style. Not because the margins are the wrong size, or we’ve used a bizarre typeface, or we really didn’t understand how a NF book proposal should be put together, but because each of our voices is so strong that it comes down to whether the individual reader LIKES it or not.

Because at that point, my friends, we will all be marketing our work like professionals, building our individual stylistic choices upon a firm foundation of clarity, literacy, and a thorough understanding of how the industry works.

Don’t make me take that metaphor any further. I’m fully capable of constructing that metaphorical house right up to the rafters.

All of which was a lengthy preamble for this: starting tomorrow, I’m going to start talking about how to diagnose and make stylistic changes to your manuscript. Throughout, I shall be focusing mostly upon novels, but much of the techniques will be applicable to creative nonfiction and memoir as well.

But fair warning: I shall be operating on the assumption that the manuscript you are looking to revise is already crystal-clear, perfectly formatted, and free of technical errors — because if you want to make a living as a writer, you need to begin thinking of that level of polish as the BEGINNING of the revision process, not its end.

Yeah, I know: I have high standards for your work. Aren’t your ideas worth it? Believe me, on this point, I am cruel only to be kind; I would much, much rather be announcing the publication of your first book than consoling you after a rejection.

I’m funny that way.

Just when I thought the getting good at incorporating feedback series had wound to a close, Dave brings up another good issue

There I was, my friends, happily contemplating the spring rain cascading over the new blooms on my pear tree and what few tulips the destructive-but-invaluable construction crew left in my back yard, when it popped up on my screen: a comment left by incisive longtime Author! Author! reader Dave:

I’m of the opinion that incorporating feedback at any level is easier if a writer realizes two things. One, that no matter how good one’s writing is, it can be better. Two, whether pending changes are the result of self-review, first reader suggestions, or publishing industry directives, they are all meant to improve the work.

Gnash went my teeth — because, dear readers, not only is Dave right on both of these salient points, but the first is particularly applicable to the series in question. In a flash, I realized that even as I had been patting myself on the back about how thoroughly we’d gone over the plight of the feedback-recipient, I had merrily skipped over a couple of rather important details.

It’s already time to revise the series, in short. Two roads diverged in a yellow wood — and by golly, I’m going to backtrack and try to travel both.

The first point that seems to have slipped under my radar may be lifted more or less verbatim from Dave’s observation:

No matter how good one’s writing is, it can be better.

Or, to stand it on its head and paint its toenails before we shove it onstage to tap-dance:

Receiving revision requests on a manuscript does NOT necessarily mean that it isn’t well-written — or that its author doesn’t have scads of talent.

Hoo boy, is that ever a hard concept for most writers new to the biz to swallow!

Why? Well, professional opinions vary, but here’s my theory: because a manuscript represents SO much of its writer’s time, energy, love/soul/whatever you want to call it, it’s extremely difficult for the writer to think of it as a product-in-development, rather than a finished piece of art.

Do I hear some harrumphing from veterans of earlier posts in this series? “Yeah, yeah,” these battle-hardened toughs say, “we already know: if a writer is querying with or submitting a book to agents and editors, it’s a product that s/he is trying to sell. A manuscript is not merely an extension of its author’s personality, and we writers should not respond to feedback as though we were being criticized on our own characters. I thought you said that you were going to share something NEW.”

Ooh, tough crowd. Okay, here goes: the new part has to do with how we writers think of our talent as we take it to market.

When an aspiring writer prepares a manuscript for submission — but wait, I’m assuming that the writer we’re discussing is industry-savvy enough to differentiate between preparing a work for submission to agents and editors and simply writing the book in the first place.

The latter is about the creative process, expressing oneself, and all of the rest of the time-consuming delights of the first draft; the former is concerned with polishing up those ideas so they’re ready for an agency screener’s notoriously merciless peepers.

Or, to put it a bit more crudely, when writing the first draft of a manuscript, the writer is generally composing to please herself, primarily; in prepping the manuscript for submission (or revising based on solid feedback), the writer is seeking to please a potential reader.

I’m just full of aphorisms today, amn’t I?

Most aspiring writers do not make the distinction between these two states of manuscript preparation, alas, and it shows in what they submit to agents, editors, and literary contests: pages rife with grammatical problems, misspelled words, under-thought plot twists, etc.

Within the first couple of pages, even.

I mention this last point partially as a lead-in for the discussion I had planned to begin today, on common manuscript problems that often lead to rejection. (In preparation for which I have, as the sharper-eyed among you may already have noticed, already added a new category to the list at right, AGENCY SCREENERS’ PET PEEVES OF THE NOTORIOUS VARIETY.)

As I MAY have mentioned, oh, eighty or ninety times before, and at least a dozen times within this particular series, professional readers do not read like other people. Especially within the first few pages of a submission, they tend to read from line to line, or at most from sentence to sentence: if the first one in a paragraph contains a problem, they simply do not move on to the next.

Sentence, that is, not paragraph. Speaking of tough audiences.

Which is to say, they most assuredly do not read like writers, and especially not like writers reading their own work with a kindly eye. They will not, for instance, gloss over a typo in the name of a place with merely a muttered, “Oh, I’ll need to go back and fix that,” think that {and} repeated four times within a single sentence gives a marvelously evocative feeling to the narrative, or assume that an opening similar to THE LOVELY BONES is an invariable sign that the rest of the manuscript will be as good.

They are disappointingly likely, in fact, to leap to the prosaic and unflattering conclusions that the submitting writer just didn’t know how to spell Berkeley in the first place, adores run-on sentences, and that THE LOVELY BONES was her favorite book, respectively.

Echoing my phantom critics at the top of this post, the professional reader sees such opening and cries: show me something NEW, something I haven’t seen before. And show it to me in a clean manuscript.”

A clean manuscript, in case you were wondering, is the term for a submission that is absolutely free of spelling snafus, grammatical errors, and the kind of typo I mentioned above as likely to be noticed as only a minor annoyance by the writer I mentioned above. The ability to proofread adequately technically shouldn’t have anything to do with talent, yet the two run hand-in-hand enough that they might as well be related, in the eyes of the publishing industry.

Why? Well, no one’s really sure who first made that particular correlation, but if I had to guess at the underlying logic, it would run something like this: an aspiring writer who understands the distinction between writing a book and prepping it for submission is both (a) more likely to proofread than one who doesn’t and (b) more likely to have some conception of how the industry works — and is thus (c) more likely to be good at taking feedback well, meeting deadlines, and generally living up to the other rather high standards of good behavior to which they expect successful writers to conform.

If I had to guess.

From the publishing industry’s point of view, a well-written submission by a good writer is like a talented actor auditioning for a play. Many gifted performers may audition, but only one can ultimately play the part. The one cast as Hamlet may not actually be more talented than the others, but he does have particular qualities and skills that the director wants.

Now, if the auditioning actor (let’s call him Bertie, to personalize him a little) walks into the audition believing that raw, natural talent is the only thing the director is assessing during the audition, not getting the part is going to seem like a judgment on whether he should be acting at all, right?

Sound a bit familiar? It should — it’s roughly equivalent to what many, if not most, writers feel the first time they have a manuscript rejected. Or even when they encounter substantive feedback.

And if they have, as is so often the case, not made the distinction between writing a book at all and polishing it up for submission, that conclusion isn’t all that surprising. Constructive feedback is, after all, predicated upon the assumption that the writer INTENDS to take that second step of prepping the manuscript for eyes other than her own.

If that is NOT the writer’s intention — if, in other words, she believes that she is so talented that her work should be published as is and regardless of any technical problems it may have — this assumption is incorrect, badly so. Pretty much by definition, to a writer whose primary goal is to please herself, any outside criticism is going to seem at least a little bit outrageous.

And personal.

Because, you see, to a writer who has set herself up as her own best reader — and thus only legitimate judge — a critique of her manuscript is not only a dig at the quality of her writing, but also a slam at her skills as a {reader}. From there, it’s not such an implausible step to its being an attack on her intellect, her taste…in short, upon her as a person.

Again, if I had to guess.

Of course, few aspiring writers who respond to feedback as if they were being criticized personally would reproduce their logic this way. We’re talking about something pretty instinctive here, as I mentioned earlier in the series, about whether the brain perceives critique as a threat deserving a fight-or-flight response.

My point here — indeed, a large part of my point in inaugurating this series in the first place — is that it’s possible for a writer to prepare herself for hardcore critique well enough that the fight-or-flight response need not be triggered at all.

Let me tell you from experience, the less adrenaline is rushing through a writer’s system while she’s trying to incorporate feedback, particularly take-no-prisoners professional feedback, the easier the experience will be for her. And on her.

Two of the best ways to minimize that initial rush of adrenaline: first, acknowledging the distinction between writing a book and preparing it for market; second, being aware BEFORE receiving the feedback — or even before asking for it — that good feedback is aimed at the latter, and thus not at the writer personally.

While that bitter pill is sliding down the gullet, let’s return to our actor friend, Bertie.

Through repeated auditions, Bertie has now developed a slightly tougher skin, you’ll be delighted to hear: he no longer feels each time he loses a part that he shouldn’t be acting. Yet without hearing specific feedback on why Actor X got cast in this part instead of him, it’s easy for Bertie to start to make up his own (possibly erroneous) explanations: oh, the director wanted a blond all along, Bertie thinks, rubbing his dark locks; he was looking for someone taller than I am; no one is casting serious character actors right now.

Again, does this sound familiar? It should, especially to those of you who have spent much time at writers’ conferences or on online writers’ forums: it’s essentially what many a writer who has been querying or submitting for a while can begin thinking. The rejections must all have been for superficial reasons.

And maybe they were. But maybe, just maybe, the query letter was just a touch unprofessional, or there’s a common agency screeners’ pet peeve on page 1.

The maybes can stretch into infinity, eating up months and years of speculative energy — or the writer could conceivably try to diagnose the problem by getting some good feedback.

To show that in Bertie’s terms, this would be the equivalent of his finding a really good acting teacher, someone who can help him even out that occasional sibilance he didn’t realize he exhibited, to learn how to walk differently for each character, and bring additional depth to his line readings. Think he’s going to have a better chance the next time he’s up for a part against another actor with superficially the same characteristics?

Even better, isn’t a director more likely to take a chance and cast someone OTHER than the person he’d originally pictured in the role if Bertie DOESN’T exhibit the odd whistling s?

Becoming a good acceptor of feedback: is that a dagger I see before me?

Welcome back to Part II of my series of tips on how to accept feedback with a minimum of angst, mutually hurt feelings, and/or swordplay. Since we have a lot to cover today, let’s rush right into reviewing our tools so far for dealing with written manuscript critique:

1. Don’t argue about the feedback with the feedback-giver.

2. Read, reread — and get a second opinion.

3. Don’t decide right away how you’re going to handle the critique — or how you’re going to apply its suggestions to your work.

4. Remember that you and the critiquer are on the same side. Even when it doesn’t feel like it.

5. Don’t use an industry professional as the first — or only — reader of your manuscript.

Oh, look — here’s a corollary to #5:

6. Don’t expect your readers to drop everything to read your manuscript. Especially if they happen to work in or with the publishing industry.

To put it another way, just because an agent, editor, or friend expresses an interest in reading your book does NOT imply either that (a) s/he has nothing else to do but sit around until you cough up the manuscript OR (b) s/he is planning to drop everything else s/he currently has on her plate in order to read it from beginning to end the nanosecond it arrives in the mail.

But try explaining that to an aspiring writer who has just received such a request from a pro for the first time.

Because this is such a common set of misconceptions, those of us in the biz see them manifest in quite a variety of ways. Let’s see if we can’t unearth another examplar or two to show how:

Written feedback meltdown #4: Tatiana’s agent, Ulrich, pitched her novel, PAY ATTENTION TO ME NOW! to editor Vivienne in last November — and now, at the end of March, Vivienne still hasn’t yet vouchsafed an opinion on it.

Tatiana is going nuts with anticipation. She wants to be a good client, yet she can’t resist sending Ulrich e-mails every few days, asking if there’s been any word yet.

No? How about now? Or…now?

He answers every third tersely: “What makes you think that I would keep that kind of news from you?”

She knows that he has a point, of course. She tries to restrain her anxiety, but she’s a novelist, after all — she’s an inveterate situation-dissector. Her brain is hard-wired to make up motivations.

So on Monday, she attributes the delay to Vivienne’s difficulties in gathering an editorial committee so close to Easter; on Wednesday, she is depressed into a stupor because she’s convinced that Vivienne has passed on the book, and Ulrich just doesn’t know how to break the news to her; by Saturday, she’s frantically re-editing the manuscript, absolutely certain that Vivienne has spent the last three months unable to make it past the first page.

Long-time readers, would you care to guess where that’s manuscript actually been for most of the intervening period?

That’s right: under three other manuscripts-to-be-read on Vivienne’s coffee table, competing for her time and attention with the editor’s significant other, work, meetings, her sister’s impending wedding (not another puce bridesmaid’s dress!), desire to make it to the gym occasionally, desire to sleep occasionally, the ambient noise of New York, and any TV show she might happen to watch on a regular basis.

None of which have anything whatsoever to do with Tatiana or her book, of course.But in the throes of worried speculation, the author simply cannot see that. Maybe if she tweaks that dodgy section in Chapter 10 one more time, something good will happen.

This is what we literary types like to call magical thinking.

Those of us who know and love Tatiana send our best wishes her way, along with sincere hopes that Vivienne will get around to reading that manuscript before the author starts sleepwalking, muttering that all the perfumes of Arabia won’t sweeten that little hand of hers.

That’s right: Lady Macbeth went nuts because she was an aspiring writer waiting for professional feedback.

(Think about it — it’s not as though the play gives a really convincing alternate explanation for why she cracks at that particular moment. And if you think turn-around times are slow today, what must they have been in the 11th century, when rejection letters would have been traveling on horseback — or, for an editor really in a hurry, via the local witch’s broomstick? )

Not seeing the moral? (Other than DON’T MURDER YOUR DINNER GUESTS, that is.) Let’s try another.

Written feedback meltdown #5: after many months of querying, Xerxes is elated to receive a request from agent Yarrow to submit the first 50 pages of his memoir, AND THEY SAID I WAS WASHED UP IN 480 BC: RECOLLECTIONS OF A COMEBACK KID.

Like so many frustrated aspiring writers, he interprets this request as an implied command to throw work, sleep, relations with loved ones, flogging the slaves, and personal hygiene to the winds until those pages are safely in the hands of the fine folks at FedEx.

Hey, those slaves aren’t gonna flog themselves.

Do I see some of this blog’s long-time readers with their hands raised, jumping up and down to capture my attention? “Wait just a Babylon-invading minute!” I hear these sharp-eyed protesters roar. “Did Yarrow ASK him to overnight his submission? If not, didn’t Xerxes just waste a fair amount of money?”

Well caught, readers: take a hoplite or two out of petty cash.

(Okay, I’ll admit that the jokes in this post are starting to get just a tad esoteric. Trust me, readers of Thucydides would have found that last one a real thigh-slapper.)

You’re quite right, in any case: there is absolutely no reason to shell out the dosh for overnight shipping for a submission. But hey, this was the guy who had his troops beat up the Hellespont when his bridge across it collapsed during a storm.

A bridge made of flax and papyrus; our pal Xerxes isn’t exactly the king of reasonable.

Having sent off his pages with the greatest possible swiftness, Xerxes naturally takes a week off work to rotate nervously between checking his e-mail every ten minutes, pacing outside to examine the contents of his mailbox every half-hour, and picking up his telephone receiver to make sure there’s still a dial tone every time the second hand clicks.

Yet amazingly, Yarrow does not get back to him before he runs out of vacation days. (Being king of Persia carries fewer fringe benefits these days than in ancient times. Back then, he would have had time to take a vacation long enough to discover the New World twice, if he’d wanted.)

By the time she asks to see the rest of the manuscript a month later, Xerxes has become a mere shadow of his former self: listless with chronic lack of sleep, he’s even too tired to rends the papyrus of his next book into 50,000 pieces and feed it to the palace dogs himself; he has the army do it.

But when an agent asks to see pages, pages be sent, right? So he gulps down a few handfuls of vitamin capsules, puts his entire scribe brigade on round-the-clock inking duty, and is able to send out the entire work in record time.

Once again, the wait is long, at least as far as Xerxes is concerned. “Criminy,” he grumbles. “Conquering Babylon took less time. How is she reading it, three words per day and six on Sundays?”

His patience pays off, Baal be thanked: Yarrow asks to represent him!

After the agency contract is signed, Yarrow tells her new client that she has a few pages’ worth of small tweaks that she would like him to make in his manuscript. “Nothing major,” she assures him on the phone. “Shouldn’t take you long at all.”

Exhausted by his extended vigil, yet eager to get his book into print, Xerxes rushes to his e-mail, rapping his fingertips nervously on his desk until Yarrow’s list of revisions arrives. He opens it — and ye gods, it must have a hundred points!

Overwhelmed, he begins to bash his head rhythmically upon his gold-encrusted desk, bringing his retainers running. How can he possibly do it all?

Catching my drift here? No? Okay, let’s try again:

Written feedback meltdown #6: Zelda has written what she modestly believes and hopes is the best novel in human history, MY HEART ON A PLATE. While not at all autobiographical, she assures every agent she queries, it is the story of a woman who went to her alma mater, holds her current day job, and was apparently married to her first husband.

The schmuck.

After much querying, leads to a handful of requests for pages and no offers of representation, she realizes that she is no closer to her goal of publication than she was at the beginning of her queryfest, for the simple reason that no one she has approached has actually told her anything about her book.

Other than, “We’re sorry, but it doesn’t meet our needs at this time.”

Perplexed, she begins reading every how-to book she can find on the writing life, only to find that most of their advice is of the pep talk variety; it’s not telling her why HER book isn’t getting published. But she does the suggested breathing exercises, makes a voodoo doll of herself and places it strategically within a carefully-arranged diarama depicting a packed book reading, and sacrifices a goat or two to the Muses.

As she’s been told many successful authors do.

She begins haunting writers’ conferences and surfing the net, looking for better answers. One day, she stumbles across a blog where a freelance editor was threatening to chain herself to a rock and expose herself to sea serpents unless all of her readers agreed to get some feedback on their manuscripts before shipping them off to agents and editors.

“Eureka!” Zelda cries, digging around in that nifty tote bag she got in return for her $500 literary contest registration fee. Surely, she jotted down contact information for a few of the nicer writers she met there.

She e-mails the one she liked best, Zippy (I don’t have the energy to go through the alphabet again, people; sorry), asking if he would like to exchange manuscripts.

Zippy responds that he would indeed like that very much, but he is about a month away from polishing off the latest draft of his novel, NOT AN AUTOBIOGRAPHY EITHER, REALLY, the tender story of an accountant striving to be a novelist.

“But I’ll have quite a bit more time on my hands after tax season,” he assures her.

Delighted, Zelda immediately e-mails her entire book to her new friend — and is nonplused when Zippy writes back a few days later to suggest that they exchange physical manuscripts, for ease of reading, rather than each expecting the other to print up 700 pages or so.

Shaking her head at his unreasonableness — he sounds just like her ex, Xerxes — Zelda digs up her last rejected copy and hands it over.

A month passes with no more word than a quick note from Zippy saying that his revision is taking a bit longer than he’d anticipated. “Turns out taxes are due in April,” he informs her cheerfully. “Who knew?”

No matter, Zelda thinks: a slow read means more thoughtful feedback, right?

Another month goes by, however, and Zippy is still not ready to exchange: last week’s horoscope told him that he was too stressed out, so he took a much-needed break from revision to take up curling. “But I am reading yours,” he writes apologetically between slides across the ice. “I’m enjoying it very much.”

Zippy has an unexpected crisis at work — his client Tatiana is being audited — pushing back his projected completion date still further. By this time, Zelda has gnawedher fingernails down to the quick: she really needs this feedback.

Still, she knows that he’s doing her a favor, one that he hasn’t yet made it possible for her to return, and tries to be patient. Is it possible, she wonders, that he isn’t aware that she can’t query again until she’s weeded out any problems with her work?

Yes, long-time readers, I saw your hands shooting into the air: Zelda SHOULD have kept querying all throughout this process. She also should have found more than one first reader, made sure that he had time to give her feedback, and made specific requests about how she would like to receive it and when.

But then, she hasn’t had the advantage of having read the posts in my GETTING GOOD FEEDBACK series (conveniently available in the category list at right, Zelda), and you have.

At three and a half months, she writes and asks Zippy to lunch the following Saturday. “Maybe,” she suggests brightly, “we could talk about my novel?”

“Don’t have time,” he writes back. “Sea monsters have just carried off my favorite writing blogger.”

Losing her temper completely, Zelda sends him a lengthy, tear-stained explanation about why she had sought out feedback in the first place. “If you hate it,” she concludes, “or if you never intend to finish reading it, just tell me so. It’s kinder than toying with my feelings. My God, it’s been like Acts II-IV of Macbeth — all I’ve been able to do is wait!”

Contrary to what some of you cynics out there may have concluded, Zippy actually HAS read her novel; he genuinely is extremely busy. (Sea monsters can’t be relied upon to hack off their own heads, obviously.) So he tosses together a few supportive-sounding paragraphs saying how much he liked the book and sends them to her.

Delighted to have critique in hand at last, Zelda opens it — only to find that he has not given her ANY specific suggestions about how to improve her manuscript, only some vague statements about liking this character, not liking that plot point, and so forth. Her howls make all the cats of the neighborhood rush for cover.

Clearer now? Yes, each of today’s exemplars stumbled in several ways (heaven forefend that I should ever provide an illustration of only a single point) in facing genuinely frustrating situations over which they had virtually no control.

But Tatiana, Xerxes, and Zelda greatly exacerbated their own suffering by walking in with unrealistic expectations about when others would read their work. (And, in Zelda’s case, not setting up sensible ground rules for exchange before anyone so much as thought about budging a manuscript.)

As I MAY have mentioned seventy or eighty times before, agents and editors are REALLY busy people. If you imagined most of them buried up to their delicate necks in paper, you wouldn’t be far off about how much they have to read.

Yet most writers expect to hear back more or less instantaneously — and if they don’t, come up with all kinds of explanations except for the single most likely one: the agent or editor hasn’t had time to read it yet.

Why do unrealistic timing expectations make incorporating feedback harder when it actually does come? Because the writer has already expended so much vital energy in fretting over the differential between how quickly she wanted to hear back and when she did, energy that would have been much better spent, say, drafting the first chapter of her next book.

You can’t fool me about why Lady Macbeth went mad, Bill Shakespeare: you didn’t give her anything to do after Act I but wait around for her husband to slaughter half of Scotland. A long wait is an open invitation for an imaginative mind to prey upon itself. No wonder she started strolling the battlements at midnight, moaning.

Of course, she shouldn’t have told her husband to kill the king, either, but hey, no one’s perfect.

Becoming a good acceptor of feedback: the written rules

Welcome back to my series on developing that most essential of professional writer skills, taking critique well. As I’ve been explaining in various ways for the past week or so, the oh-so-common aspiring writer’s fantasy that a manuscript — any manuscript — will require no further changes once the author declares it finished is very much at odds with the way the path to publication is actually constructed. Many, many other parties have a right to stick in an oar and start rowing.

Contrary to the horror stories with which we writers like to scare one another around literary conference campfires — okay, around the bar that is never more than a hundred yards from any such conference — the overall result of outside feedback is generally GOOD for the book in question. Not every suggestion will be stellar, of course, but every manuscript in existence could use a second opinion.

Yes, I’m aware that last statement made half of you squirm. Nevertheless, it’s true.

After I completed yesterday’s post on what can happen when writers respond poorly to written feedback, I realized that logically, it would have made a dandy lead-in to the first strategy on this week’s list. I also realized that, due to a slight brain malfunction on my end, I neglected to mention why you might want to be preparing yourself for WRITTEN feedback in particular.

Most of the major decision-makers in the U.S. publishing industry are concentrated in a very few places in the country: New York, Los Angeles, to a lesser extent the San Francisco Bay Area, Chicago, and Minneapolis. Apart from a few scattered presses elsewhere, that’s about it.

Most of the writers whose books they produce do not live in one of these places.

As a result, the common aspiring writer expectation that signing with an agent or selling a book to an editor means copious in-person contact is seldom accurate. These days, communication between author and agent or editor is usually by e-mail, supplemented by telephone conversations.

In fact, it’s actually not unheard-of for an author never to meet her agent in the flesh at all.

Manuscript critique is still usually performed in the margins of the manuscript, with larger-scale requests conveyed via editorial memo or in the body of an e-mail. Obviously, then, most of the feedback a writer could expect to receive from her agent and editor, not to mention the publishing house’s marketing department, PR people, etc. would be in writing.

Before the shy among you breathe too great a sigh of relief at the prospect of being able to receive necessary change requests at an emotionally safe remove, cast your mind back over yesterday’s examples. Responding to written feedback is not necessarily easier than face-to-face; it merely requires a different set of coping mechanisms.

This is not to say that you should throw last week’s set of guidelines out the window the moment you receive an e-mailed critique; you shouldn’t. In many instances, those strategies will also be helpful for written feedback.

This week, however, I’m going to be tackling some of the more virulent knee-jerk responses to written critique, and giving you some tips on heading them off at the past.

Ready? Here goes:

1. Don’t argue.

Oh, I know: it’s tempting to tell off the agent who’s asked you to kill off your favorite secondary character or the editor that is apparently allergic to words of more than two syllables, but trust me on this one — it’s a waste of energy AND it won’t help preserve your artistic vision.

That last bit made some of you trouble heaven with your bootless cries, didn’t it? “In heaven’s name,” anguished voices moan, “why?”

Well, several reasons. First, as we discussed last week, generally speaking, feedback-givers offer critique with an eye to improving the book in question, not as the initial salvos in an ongoing debate. The critiqued writer may take the advice or leave it, but from the point of view of a reader concentrated on the quality of the end product, what’s said ABOUT the book doesn’t really matter, except insofar as it helps make the book better.

The important thing is what ends up on the PAGE.

The closer one’s manuscript gets to publication, the more likely this is to be the critiquer’s expectation — and, like so much else in this wacky industry, that’s partially a function of time. Agents and editors are busy, busy people, often working on rather short and overlapping deadlines: they don’t really have time to mince words. (That’s the official reason that professional feedback tends to be so terse, anyway.)

Because they feel rushed pretty much all the time, they tend to prefer to hand a list of suggested changes to the author and walk away, secure in the expectation that the writer will weigh each point carefully, make appropriate changes to the text, and return with a much-improved manuscript.

When a writer gives in to that initial urge to argue about the changes — and for those of you who have not yet experienced the receipt of professional-level feedback, the desire to respond can feel as imperative as a sneeze — a debate is inevitable. And debate, my friends, is a great eater of time.

This is not to say that you should not be willing to fight for the integrity of your work — you should. Later in this series, I shall talk at length about what to do if, upon mature consideration, a PARTICULAR piece of feedback seems impossible or inadvisable to incorporate.

In practice, however, writers who accede to the temptation to snipe back are seldom responding to a single questionable suggestion — they’re usually lashing back at the very notion of changing the book at all. Sound familiar?

Honestly, I’ve seen quite a few of these diatribes (usually when a sobbing author is seeking help in appeasing a much-offended agent or editor), and they tend to make it quite apparent that the writer is rejecting the proffered advice in toto. Generally, these missives are phrased in such a way as to render future compromise on the most important change requests significantly more difficult than if the author had just kept mum.

If your first impulse is to come up with 47 reasons that the suggested changes could never work, fine: write it all down. But don’t do it as an e-mail, and don’t send it to your critiquer.

Some of you out there just HATE this advice, don’t you? “But Anne,” I hear the rambunctious mutter, “you seem to expect us just to roll over and play dead.”

As a matter of fact, I don’t. What I DO expect you to do is be strategic in how you make your case, picking your battles, and proceeding in a way that protects the best interests of the book, not authorial ego — and certainly not in a manner that achieves nothing but venting at precisely the wrong people.

How might one go about this? The next tip is a good place to start.

2. Read, reread — and get a second opinion.

Not to cast aspersions on anyone’s reading comprehension skills, but it’s been my experience that writers’ first reads of critique tend to be just a touch inaccurate. Completely understandable, of course: at first blush, it’s very, very easy to be angered by certain trigger words and phrases — and once the kettle of the brain is already boiling, it’s hard to consider further suggestions with anything remotely resembling detachment.

Read it once, then run off and punch a pillow. Repeatedly. Stomp. Scream. Christen the closest stuffed animal within reach with the name of your feedback giver and read it the riot act. Just do not, whatever you do, respond directly to the critiquer. (See rule #1.)

After you’ve had a chance to calm down — and whether that will take an hour, a week, or a month varies wildly from writer to writer — go back and print the critique. Read it again; you will probably be surprised at how many fewer changes it’s requesting than you initially thought.

Set it aside again, returning to it at a point of blessed calm, when you will not be interrupted. Go through the feedback line by line, making a list of what it is actually asking you to do. Then take the initial missive, fold it twice, and stash it away somewhere, safe from human eyes.

Or, if you’re still boiling, hand the list to a good reader whom you trust implicitly and as HIM to make out a list.

When you first approach the manuscript, have the list by your side, not the critique in its original form. (I know it sounds wacky, but seeing the change suggestions in one’s own handwriting often seems less threatening.) Read through the ENTIRE manuscript, noting on the list where the pages and chapters where the requested changes would be applied.

Note, please, that I have not yet said anything about deciding whether to APPLY the feedback or not. At this juncture, you’re merely gathering information. Be as impartial as you can.

Call it a fact-finding tour of the manuscript.

Those of you reading this while facing tight deadlines can probably feel your blood pressure rising at this juncture, can’t you? “But Anne,” I hear these stressed-out souls cry, “this will take FOREVER. I need to make these changes NOW, don’t I?”

Not necessarily — writers almost always underestimate how much time they have to respond to revision requests, assuming imminence simply because they haven’t asked point-blank for a due date. (Don’t worry, stress-mongers: I shall be discussing the ticklish business of deadline-setting later in the week.)

The simple fact is, though, that no matter how tight the actual deadline may be, a writer in the throes of critique shock is in no shape to make critical decisions affecting his manuscript. He needs to calm down first — and calming down takes time.

No, seriously. Ask a doctor: once the body is revved up, those weirded-out stress hormones don’t just vanish in a puff of smoke merely because the brain decides it has work to do.

Wait.

If, after a week or two, you still aren’t calm enough to be able to approach the suggestions or your manuscript in a constructive frame of mind, consider asking a writer friend (other friends probably will have a hard time understanding the power dynamics between critiquer and reviser) to read over the feedback and summarize it for you.

Ideally, this would be someone who has already read the manuscript, but who isn’t, say, sharing your bed or workplace on a regular basis. Or who didn’t give birth to you. You want someone who cares about you, but who can be impartial when you cannot.

(Spoiler alert: once you’ve established a good working relationship with your agent, s/he is going to be a great person to ask for perspective when you receive upsetting critique from your editor. But part of setting up that rapport and trust involves the writer’s demonstrating a willingness to respond professionally to feedback.)

Why is finding an impartial second opinion important? Because — and I’m sticking this bug in your ear now, because you may not be able to feel it kicking around your brain immediately in the wake of receiving a raft of feedback — there’s probably some good advice lurking in that morass of critique. You wouldn’t want to reject it wholesale, would you?

Well, actually, in the first moment of receiving it, you almost certainly would. May I suggest that wouldn’t be the most appropriate instant to weigh the quality of the critique, let alone make career-shaking decisions?

More coping strategies follow next time, of course. Keep taking those nice, deep breaths — and keep up the good work!

Becoming a good acceptor of feedback, part V: coping when the bookworm turns

This has been a tough little series, hasn’t it? Rarely have punches been pulled less here at Author! Author!, or truths more frugally varnished. A little over a week into this, I can see why so few writing sites tackle to this particular issue in a systematic way: we’re talking about learning to quiet the good old hard-wired human flight-or-fight response here, after all.

This will be my last post — phew! — on what is potentially the most confrontational of feedback-receiving situations, the face-to-face meeting. Before I wrap up the list, tie it with a bow, and tuck a chocolate bunny into the basket, let’s revisit the goodies already nestling in that absurd plastic grass:

1. Walk into the meeting with a couple of specific questions you would like your critiquers to answer.

2. Bear in mind that today is not necessarily a good day for response.

3. Take good notes.

4. Be an active listener.

5. If you’re overwhelmed, ask for a rain check. Or at least buy yourself some time.

6. Re-read the critiqued pages before responding.

7. Consider the source — and select your sources with care.

8. The rule of one, part I: accentuate the positive.

9. The rule of one, part II: minimize the negative.

10. Don’t ask for feedback from someone whose honest opinion you are not prepared to hear.

After my last post, I could feel in my very bones that not all of you were satisfied with this array of coping mechanisms. “But Anne,” I heard some of you professional feedback veterans plaintively pointing out, “I WAS open to the feedback experience when I walked, and I DID want to hear an honest opinion of my work. But the critique I’ve been getting has been so overwhelming — where do I even begin?”

I’m glad that you brought this up, battle-scarred feedback-receivers. You’ll be delighted to hear that I’ll be dealing with this issue at some length in my next set of posts, which will concentrate on the art of accepting written feedback. But I do have a couple of tips that apply beautifully to this dilemma vis-à-vis verbal feedback.

11. Don’t penalize yourself by expecting perfection.

To put it in a slightly less judgmental manner — because, hey, some of us are sensitive to criticism — if you’re submitting a manuscript for critique, it is by definition a DRAFT, right, not a finished book, and thus a work-in-progress? Heck, from the industry’s point of view, a book is still potentially changeable until it is actually sitting on a shelf at Barnes & Noble.

Sometimes, it’s not beyond further meddling even then.

Revision is just a fact of the business. A writer who expects not to have to alter his or her manuscript at SOMEONE’s request at SOME point in the publication process might have some bad news coming about the Easter Bunny, if you catch my drift.

Avert your eyes, children. Truth isn’t always pretty.

A misunderstanding of this fact of publishing, I suspect, is often lurking under the skin of the writer who over-reacts to substantive critique. Because he has put so much work into the book, he is stunned to hear that the manuscript he thought was ready to send out to agents and editors — or might win a literary contest — might require MORE of his time and attention.

Completely understandable, of course — but not at all reasonable, from the industry’s point of view. Or from the feedback-giver’s, usually.

Again, this is a matter of expectation. No matter how talented a writer is, pretty much every book that ends up published goes through a multitude of drafts. Believing otherwise almost always ends in tears.

As in the kind that come out of one’s eyes, not what happens when a distraught person takes sheets of manuscript between his hands and rips. Although the latter is not an uncommon first response to feedback from a writer who had expected to hear nothing but praise for his work.

Which leads me to one of the best pieces of feedback-reception advice you will ever hear, even if I do say so myself:

12. Don’t apply what you’ve learned from feedback right away. Give it some time to sink in first.

Oh, how I wish that every agent, editor, and hard-line critique group member would have this tattooed on her forehead! I can’t even begin to describe the amount of human misery it might prevent.

Look: hearing the hard truth about a manuscript, even a brilliant one, is not the most pleasant process for even the best-adjusted writer’s psyche. In the heat of the moment — to be precise, the first moment a writer finds herself alone with her computer after receiving a whole heap o’critique — we’ve all been known to overreact a trifle, haven’t we?

In little ways, like deleting the computer file containing the manuscript. Or deciding that a quip about one scene’s momentary implausibility means that the entire subplot relating it should be cut.

Train yourself NOT to give in to these urges. Bite on the nearest sofa cushion, howl into the night, eat two gallons of chocolate chip ice cream at a sitting — but do NOT, I implore you, go anywhere near your manuscript when you’re still in what people like me tellingly call critique shock.

I’m quite serious about this: you may feel perfectly fine, but a hefty portion of the creative part of your brain is in shock. No matter how much sense cutting half of Chapter Two and placing it at the end of Chapter Seven seems to make at the time, just make a note of the idea AND WALK AWAY.

Trust me on this one. No matter how well you took feedback in the moment, your judgment WILL be impaired at first. You’ll be much, much happier — and end up with a substantially better revision — if you wait a few days before you begin leading those darlings of yours to the sacrificial altar.

“But Anne,” I hear some of you huffing incredulously, “what if I got that feedback at a conference, and one of the agents and editors there asked me to send chapters? I need to put that critique to work right away, don’t I?”

Let me answer that question in three parts: no, no, and NO.

The average requesting agent or editor would not be AS surprised to see a mail carrier flop your manuscript on his desk within the week as to see the Easter Bunny hop in with it, but he certainly doesn’t expect it. Heck, he probably would not lift an eyebrow if he didn’t see the 50 pages he asked for last week before the Fourth of July.

Although you might not want to push it so far as having it delivered with by the Furtive Non-Denominational Gift-Giver in December.

As those of you whose long-term memory happens to include last year’s Book Marketing 101 series (in particular, the posts in the HOW SOON MUST I SEND REQUESTED MATERIALS? section) are already aware, a request for materials does NOT need to be fulfilled within the week.

Or even the month. Long-time readers, chant it with me now: what matters is how GOOD the submission is, not when it gets there. (Within reason, that is.)

Take the time to make sure that your submission is in tip-top shape before you send it out. If that means you want to incorporate substantive feedback first, great — but there’s no earthly reason to tackle that arduous task the nanosecond the conference is over, when you will be positively vibrating with “a real, live agent asked to see MY work!” adrenaline.

Take a few days to calm down first; your logical faculties will be working better then, I assure you. And it’s not as though the request for materials is going to expire by next Tuesday.

Above all, be kind to yourself in the wake of feedback. Exposing your work to hardcore scrutiny takes quite a bit of bravery — allow some time for the body’s automatic fight-or-flight response to stress to stop rushing through your system before you apply your racing brain to the daunting task of tearing your pages down to rebuild them with a stronger foundation.

On to responding to written feedback! Keep up the good work!

When what you see ISN’T what you get

Hey, guess what I realized during my couple of days off? You know how I’ve been yammering for weeks — nay, years — about the advisability of reading every syllable of a contest entry or submission IN HARD COPY and OUT LOUD to catch various textual problems that would be extremely difficult to spot on a computer screen?

(Don’t tell me that you have a screen the size of Montana, so this axiom does not apply to you: I could bed down a litter of puppies very happily on my monitor, and I STILL read everything in hard copy before a stamp gets anywhere near it. So there.)

Well, after all that hypnotic advice-repetition, I sat down with a prospective client’s manuscript the other day — and saw instantly that I had over the last two and a half years neglected to mention the single most important reason to scan your work in hard copy, rather than trusting that what appears on the screen is going to be what the page will look like.

Stand back, please. This is so important that it deserves a paragraph of its own:

Because that way, you notice when your word processing program has lied to you about something as fundamental as whether your bottom margin is at least an inch, or whether page 62 is one-and-a-half spaced when you thought the entire document was double-spaced.

The shock of this particular electronic betrayal is probably more familiar to those of you who have a long history of Word for the PC than those who either work on a Mac or favor WordPerfect. That’s no reflection upon the computer-savvy of the average PC user, either: until the makers of Word self-consciously tried to make the PC and Mac versions similar, to ease the transition between them for users, the PC version was not designed to be WYSIWYG.

No, I didn’t suddenly start speaking Urdu: it’s a legitimate acronym. Living in Seattle, in the environs and long political shadow of Microsoft, even the common folk speak this mystic word, programmer-speak for What You See Is What You Get.

As in how a document appears on the computer screen being a reliable guide to what will appear on the printed page.

I’ve always rather liked the term WYSIWYG (pronounced whizzy-wig, in case you’re curious), not only because it’s a downright useful trait for a word processing program to have, but because it reminds me of the catchphrase of one of my favorite TV characters from my toddlerhood, the brazenly marvelous Geraldine on the late lamented Flip Wilson’s variety show.

Hands up, everyone who remembers her. Oh, she was a wonder to behold: perfect hair, perfect outfits, moving through life with verve and grace, so sure of herself in the face of (constant) opposition that when she drew a line in the sand, the waves would be afraid to wash it away.

Not ringing a bell? Would it help jog your memory if I mentioned that she was played by a man, by the great Mssr. Wilson himself, in fact?

This last fact renders Geraldine a trifle hard to explain to those who were never lucky enough to experience her directly — and, as with that pink brontosaurus I was convinced lived in my back yard when I was a tot, I have occasionally found myself wondering in the intervening decades if she wasn’t a figment of my preschool imagination. In retrospect, how was it even possible that an African-American drag queen (whose never-seen boyfriend was named Killer, no less) was accepted on network television in the early 70s — on the second most popular show of 1972, believe it or not — and still less likely, was genuinely funny?

Her secret was, I suspect, that Geraldine honestly believed that she was, as they say, all that and a bag of chips. Several bags of chips, in fact. But what elevated her beyond a stereotype is that she didn’t question her self-worth, ever. She also absolutely demanded that everyone she met treat her with respect — unusual enough behavior at the time (or now, for that matter) that hilarity generally ensued.

Her self-confidence was so immense that when she triumphed (as she invariably did), she would engage in a movement that we would all later see echoed in Nelson Mandela’s fall-of-apartheid victory jig and announce to anyone who happened to be listening, “What you see is what you get!”

You had to be there, I guess. (And isn’t THAT a beautiful illustration of why references to long-gone pop icons tend not to work in print?)

But I digress. We were talking about word processing programs, weren’t we?

Macs have from their inception been WYSIWYG, which has historically made it easier for those of us who use them to adhere to standard format. And WordPerfect has tended to make it clearer to its users what was and was not WYSIWYG. The result is that there’s just less guesswork involved in the transition from document to page.

PCs, however, are not really designed to be WYSIWYG, so unless a user is unusually committed to checking the Print Preview option for every single page, there can be surprises at printing time. If the user happens to be a writer frantically trying to get requested materials out the door, or to meet a deadline, or to get a contest entry postmarked on time, these surprises often go overlooked.

Now you might expect, if you happened to be aware that most US-based agencies and publishing houses have used some version of Word for the PC for years, and, like the rest of us, usually don’t have in-house tech support to walk them through its mysteries, that your garden-variety agency screener and editorial assistant might be somewhat sympathetic to the resulting problems on the printed page.

An innocent soul might, for instance, assume that they would look at a fluke such as a line of text’s abruptly having decided to be in 11-point type as the kind of insignificant glitch that might happen to anyone. Don’t give it another thought; it can easily be fixed before the book goes to print.

Yet, amazingly, that is not the most common response. What is, you ask? Some stripe of, “Oh, darn, this writer didn’t bother to proofread.”

Give or take an adjective or two that an awareness that underage writers do frequent this site prevents me from sharing.

Literally the only way to catch problems on the printed page that did not turn up on the computer screen is to read the ENTIRE thing in hard copy. (If only someone would nag writers about doing that, eh?)

And I do mean EVERY page; it’s not all that unusual for a glitch to occur mid-manuscript. Or for a printer (or photocopier) to misprint a page, skip it, or add a blank piece of paper for the heck of it.

Yes, it’s annoying to have to do, but not doing it implies a faith — not always justified — that just because a machine is designed to perform a function that it will always perform it correctly.

Or that it will understand that when you told it to place the entire manuscript in 12-point Times New Roman, you actually meant it AND expected that order to apply to the slug line, too.

But let’s be honest here, long-time computer users: has it really been your experience that they always function perfectly? Or that when you first figure out how to use a function — like, say, inserting pagination and a slug line in the header of a document — the results are always what you expected, given what turned up on the screen.

And who would you rather have discover that an experiment in formatting went awry, Millicent or yourself?

Hint: which of you is more likely to forgive a worthy writer an inadvertent mistake, and which of you sees so many manuscripts in any given workday that even the smallest deviation from standard format leaps off the page as if a bobcat were chasing it?

There’s a moral to be derived from all of this, of course: any writer who plans on submitting her work for professional scrutiny needs to be aware of precisely which functions in her word processing program are and are not WYSIWYG. And guess how most of us end up figuring it out?

Uh-huh. In hard copy. Preferably out loud.

I think you can extrapolate a larger principle here, too: what you see is what you get is not at all a bad motto for any submitting writer to embrace. If it’s NOT on the page — be it necessary punctuation, gorgeous verbiage, or character development thought through but never actually worked into the manuscript — it just doesn’t count, from a professional reader’s point of view.

All too often, submitters to agencies, publishing houses, and contests seem to forget this salient fact, or perhaps have never been aware of it. Their pages — in odd typefaces, with non-indented paragraphs, opened with large blocks of italicized text or epigraphs that most Millicents will simply skip — seem to cry out: read me with a generous eye. Don’t pay attention to the typos here; you can always correct them later. Concentrate instead upon the story I’m telling, the way I use words, the talent that’s lurking under the surface of a pond clouded by handfuls or even bucketfuls of technical problems.

I’m here to tell you: this is not a situation where it pays to rely upon the kindness of strangers.

I know that it seems unfair, but a new writer’s work is judged on its appearance — and virtually never read charitably by the pros. To get the kind of respectful, I’m-ready-to-be-wowed reading that all of us long for our work to receive, a manuscript needs to be impeccably put together, just like Geraldine.

Its hair needs to be perfectly coiffed, its nails done, its wardrobe, if not currently in fashion, at least tailored so that those who appreciate trendiness can see that it is stylish — and all of that talent displayed in a way that showcases it. Not just on the screen, but on the printed page as well.

That, my friends, is a manuscript that demands respect.

If you can scan your manuscript or contest submission from top to toe and say with Geraldine-like confidence, “What you see is what you get — my unique voice and my best writing,” you will not necessarily win over every professional reader, naturally — but your submission will have a fighting chance to be judged on its literary merits, not on its word processor’s technical flukes.

Incidentally, remember that pink brontosaurus I had imagined living in my back yard in the days when I spent a lot of time in the sandbox under its massive noggin? A few years ago, going through some family photos, I found a picture of it. A sculptor friend of my parents’ stored it at our house until the children’s zoo for which he had created it was ready for it to be installed near the slide.

Sometimes, what you see really is what you get. Keep up the good work!

The exclusivity dilemma, part III, or where strategy and ethics overlap

Today is, thank goodness, my final post in this micro-series on how to juggle multiple submissions when one of the requesting agents has requested an exclusive. I know, I know: for most aspiring writers, this particular dilemma seems downright desirable — and perhaps not immediately applicable to one’s day-to-day querying life.

My timing on this series has not been entirely accidental, however: today marks the celebration (in the U.S., anyway) of the Rev. Dr. Martin Luther King, Jr.’s birthday. While most of the population is hearing some rendition of the “I have a dream” speech (why does one so rarely hear the later, “poverty is economic violence” rhetoric, I wonder?), aspiring writers everywhere are rubbing their hard-worked hands together in anticipation.

Why? Because today marks the unofficial end of the annual avalanche of queries and submissions from New Year’s resolution-keeping writers. As my long-term readers know quite well, I always advise against querying or submitting during the high-stress first few weeks of the year.

Starting about now, though, incoming mail volumes at agencies return to normal, and our old pal Millicent the screener’s mood rises exponentially. Why not celebrate by sending her a query?

Because I truly hope that you will, now that the moratorium is over, I wanted you to be prepared just in case you do find yourself in Mehitabel’s dilemma. Hey, is it so far beyond belief that some of you might be intending to query exclusive-only agencies — or find yourself on the receiving end of a request to send materials from an agency that you did not realize had this policy?

Of course not. Let’s get back to work.

Mehitabel, for those of you who did not make her acquaintance yesterday, is a well-meaning aspiring writer who, wisely, kept right on querying even after a couple of agents (Jessica and Ryan, if you’re keeping score) asked to see partials. Imagine her surprise when one of these subsequent queries yielded a request for an exclusive from Quentin.

Obviously, it is empirically impossible to grant an exclusive peek at a manuscript already under consideration at other agencies. So what’s a girl to do?

Last time, I suggested that Mehitabel resolve her logical dilemma by contacting not Quentin to ask for his agency’s solo-look policy to be bent in her favor, but Jessica and Ryan, to inform them that another agent had asked to see the work exclusively. In nice, polite e-mails, she offered them three weeks in which to make up their minds before she submitted to Quentin, plenty of time for even extremely busy agents to read even a complete manuscript, much less 50 pages.

That way, she would either have an offer from Jessica, Ryan, or both — or she would be free to submit to Quentin on his terms.

Even before I finished typing this suggestion last time, I felt the ether bristle with a million doubts. For instance: hands up, everyone who felt distinctly uncomfortable allowing at least three weeks to pass before responding to a request for materials.

It is very common for those new to submission, particularly first-time pitchers at conferences to assume that requested materials MUST go out in the next mail, if not actually be overnighted or e-mailed, in order to reach the requesting agent before he forgets that he asked for them. But this isn’t necessary: even at a very busy conference, most agents will take notes on what they are requesting from whom.

Usually, the authorial assumption that speed is of the essence is not so much a direct response to anything the agent in question has actually said about the desirability of instantaneous submission, but rather a reflection of an underlying fear that the agent will change her mind, or at any rate forget all about the request for materials by the time it actually arrives.

But the fact is, unless an agent has actually asked a writer to rush a submission, she’s NOT expecting it to show up the next day, or even necessarily within the next week. It’s not as though she has nothing to do — or nothing to read — in the meantime, after all. Agencies are swamped, even when it’s not New Year’s resolution time.

So for those of you intrepid queriers who will be receiving submission requests in the weeks to come: there’s no need to panic. You’ve got time to do a little last-minute polishing.

When the good news arrives, remember to relax, take a few deep breaths — and read through your submission IN HARD COPY and OUT LOUD before you pop it into the mail. Remember, too, that you definitely don’t need to overnight your submission; it’s just not worth expending your hard-earned cash. The days are long past when a FedEx envelope would automatically be opened before one that came in the regular mail. Agency screeners figured that trick out long ago.

Pretty much all boxes marked REQUESTED MATERIALS tend to be opened at roughly the same rate. So mark it, send it regular mail, and call it good. Or, if you must rush, try Priority Mail, which takes 2-3 days within the continental U.S., but is scads cheaper than overnight mail.

You might want to spring for the package-tracking feature, so you have proof that your package did indeed arrive in one piece. Or add a stamped, self-addressed postcard for the agency screener to pop in the mail when the parcel arrives. Either will work beautifully.

As much as I am enjoying picturing your post-MLK day queries eliciting this response, I am digressing, I notice. Back to our previously-scheduled programming.

The other likely reason a writer might get tense at yesterday’s suggestion is that the notion of giving an agent a reading deadline, even a perfectly reasonable one, seems like a good way to alienate people. As in the kind of people who have the power to change your life by helping to get your book published.

As I mentioned yesterday, though, the vast majority of agents DO want to be told IMMEDIATELY if another agent is also reviewing a particular manuscript; hell hath no fury like an agent who learns after the fact that the writer whose manuscript she has not yet finished reading has already signed with someone else.

Why all the anger? Well, if she had known, the logic goes, she would have moved the submission up in her reading pile.

So mark this down as a rule of thumb: if any agent, exclusive-seeking or not, asks to see all or part of your manuscript while other agents are already looking at it, it would behoove you to contact each of them to pass along the information that there’s some competitive reading going on. That’s just basic courtesy.

If you are sending out several requested material packets simultaneously — say, after a barrage of pitching at a conference — go ahead and mention in your cover letter (you DO always include a cover letter with your submissions, right?) that other agents will be reviewing it, too.

No need to name names; the mere fact that others are looking at it will do. That in itself implies a deadline, so specifying the date upon which you will feel free to submit an exclusive is merely an extension of this little piece of politeness.

Fringe benefit to operating at this level of courtesy: reading rates tend to speed up remarkably once an agent knows that other eyes are perusing the same pages. (Yet another reason that Quentin might have asked Mehitabel for an exclusive; he may wish to take his own sweet time reading.)

“But Anne,” I hear some of you murmuring, “what if Jessica and Ryan don’t respond, and Quentin ends up saying no? Hasn’t Mehitabel burnt her bridges to the first two?”

Actually, no — at least, not if she had been polite in her letters to them AND not gone so far as to state outright that if they didn’t get back to her within the specified period, they shouldn’t bother to answer at all. (Yes, I HAVE seen writers do that, as a matter of fact. Generally ends in tears.) After Quentin has had a chance to consider the submission, or even after the agreed-upon period of exclusivity has ended (you weren’t planning on letting Quentin put Methitabel’s querying on hold indefinitely, were you?), she would be perfectly free to approach both Jessica and Ryan again, if they have not rejected her work. All she has done is responded with integrity to Quentin’s request for a time when she agrees not to sign with anyone else.

Which is precisely why, in case you were wondering, Mehitabel needs to set a time limit for Quentin’s exclusive, as I mentioned yesterday. Often, reputable agents will specify a length themselves, but if not, the writer should do it.

What she CANNOT do, however, is come back to Quentin two weeks into his exclusive and tell him that Jessica has offered to represent her. Well, I suppose she COULD do it, if she didn’t care about gaining a reputation for unreliability, but she could not reasonably expect him to continue considering her as a potential client.

Some of you are still not satisfied; I can feel it. “But Anne,” I hear you say, “this is all fine and dandy if Mehitabel receives the request for an exclusive after she’s submitted to others. But if she’s sending a big raft of queries out at the same time, she may well receive Quentin, Jessica, and Ryan’s requests for materials more or less simultaneously. What should she do then, huh? Put the other two on hold in order to humor Quentin’s request, or vice-versa?”

Ah, you must have heard of Mehitabel’s brother, Murgatroyd, who received three requests for submissions from precisely these agents within a single week. Since Quentin was the only one to place conditions on the submission, Murgatroyd was, like most new submitters, tempted to delay the other submissions in order to submit to him. But if Quentin takes a long time to get back to him, Murgatroyd risks the other requesters’ cooling off.

Unlike Mehitabel, Murgatroyd could ease his dilemma by taking one simple step — have you already guessed it?

In fact, let’s make an axiom out of it: never, under any circumstances, grant an open-ended exclusive. ALWAYS set a time limit on it — three weeks is perfectly reasonable — and let the requesting agent know that you intend to submit elsewhere after that.

Sound frighteningly daring? Actually, this kind of deadline-setting is rather common in the industry; people are busy. There’s no need to be confrontational about it, or even to double-check with the Quentins of this world that the deadline is okay: you merely need to state it in your cover letter. As in:

Thank you for your interest in my novel, HELL’S BELLES. I am pleased to give you an exclusive on it, as you requested. However, as other agents have asked to read it as well, I will have to limit the exclusive to three weeks.

See? Simple, direct, businesslike. Trust me, if Quentin wants longer, he will tell Murgatroyd so, but at least the latter will have been honest.

And after three weeks, whether he hears back from Quentin or not, Murgatroyd will be perfectly at liberty to submit to Jessica and Ryan. At which time, if Quentin is still vacillating (agents who ask for exclusives often take every bit as long to respond as those that do not), Murgatroyd should tell the other agents that another agent is looking at it, but he is no longer bound to exclusivity.

If he had not been clear at the outset and Quentin took a month or two to respond — far from uncommon — Murgatroyd would have gnawed his fingernails down to the elbow with worry, and still been no closer to landing an agent. By being clear about his own needs, rather than simply allowing three agents who do not know of one another’s existence to proceed as if each were the only one considering his work, Murgatroyd has both helped himself and avoided annoying any of them.

I have been a bit quieter on the subject than I should have, I realize, considering that preregistration is less expensive than paying at the door.

I shall be plugging this event shamelessly over the next week, of course. I always like meeting my readers, and it really is about time that I started talking about the memoir, threats or no. (In case any of you were wondering, despite what Amazon says, my memoir never actually came out, due to the aforementioned lawsuit threats; my publisher apparently never changed the release information. So thank you to those of you who have asked, but I’m afraid that I can’t score a stray copy for anyone, because they were never actually printed. Sorry about that.)

Like that little red picket fence separating the plug for my talk from today’s business? As I mentioned yesterday, I’ve been spending the week going through my ever-expanding gee, I need to blog on that someday list, the place where I keep track of all of the murky issues writers have asked me to clarify at some point.

Our murk du jour — actually, I began talking about it yesterday, as those of you who tuned in yesterday already know, so I suppose it is now the murk des deux jours — concerns submission to an agent who has asked for an exclusive look at the manuscript or an agency that will, as a matter of policy, will only accept exclusive submissions.

At the end of yesterday’s post on the different kinds of exclusives, I was positive that I heard some polite hemming out there in the ether, “Um, Anne?” some of you would-be submitters piped, “I’m a trifle confused. If, as you say, agencies that have an exclusives-only policy are so upfront about it, why do you keep getting questions from writers about how to deal with them AFTER the query has already gone out? Surely, the asking writers knew about the policy before they queried, right?”

Point well taken, but I’m not here to judge; I come bearing advice. The fact is, some aspiring writers do find themselves caught with a submission or two already out when the request for an exclusive submission comes in, and today, I’m going to talk about how they should handle it.

Hey, it can happen. Perhaps the writer (let’s call her Mehitabel) suddenly won a contest entered months before, and thus is suddenly a hot commodity, prompting an agent (let’s call him Quentin) to want to snap her up before others can woo her. Or maybe Mehitabel is sought-after because she abruptly snagged an Oscar, rescued a child fallen down a well, or declared a run for the presidency.

Why wouldn’t Quentin just rush up to her and offer a representation contract on the spot, if Mehitabel is such a hot ticket? Because the industry just doesn’t work that way; he’s going to want to see if he likes her writing first, not just her premise or her personally. More importantly, he needs to determine whether he thinks he can sell her writing easily to his already-existing contacts.

Either of which would be tough to pull off without reading the book in question.

Actually, these questions are not only at the top of the consideration list with a hot ticket — contrary to the expectations of many a pitcher at many a literary conference, agents literally never offer representation on an idea or prestige alone.

Did those first couple of examples seem a trifle far-fetched? Well, try a more common scenario on for size: perhaps other agents had been sitting on Mehitabel’s manuscript so long that she honestly wasn’t sure if her work was still under consideration when she queried Quentin, who works at an exclusives-only agency.

Or, still more common, perhaps she betting that she would hear back from Quentin before she received responses to any of the other two dozen queries she sent out three weeks ago along with the one to him.

Or perhaps — and I say this not to criticize our Mehitabel, who goodness knows has been working hard for years, but to prompt second thoughts amongst those who might be placing themselves in this position — she went ahead and included Quentin on her query list because she didn’t read his agency’s website closely enough.

However Mehitabel has ended up in the frankly rather enviable position of having several agents, one of whom is exclusive-happy, wanting to take a gander at her work, the fact remains that she now has a genuine dilemma on her hands. Since she already has submissions with agents, what is she to do about Quentin’s request for an exclusive?

Actually, before I answer that, why don’t you take a stab at it? Should Mehitabel:

(a) Wait in impatient silence until she hears back from the agents who already have it before sending it out — and then, if they do not offer representation, send out to Quentin along with a cover letter agreeing to an exclusive?

(b) Pretend that she doesn’t have submissions at other agencies, and just go ahead and send the requested materials to Quentin, trusting to Providence that not all of the agents will ask to represent her work?

(c) Call or e-mail Quentin, explain the situation, and ask if she should submit anyway?

(d) Contact the agents who already have the work, explain the situation, and ask them to hurry their decision to accept or reject her, so that she may get back to Quentin in a timely manner?

(e) Curse the day that she listened to that darned fool on the Internet who told her that it was more efficient to query many agents at once, rather than one at a time?

Scratching your head over this one? Before you commit to your final answer, let’s run through the pros and cons of each path:

If Mehitabel goes with option (a), she will be taking the moral high road (particularly if she sends Quentin an e-mail explaining why she can’t send off the requested materials right away). However, she will not have any control over how long it will take for the others to get back to her, so she will risk Quentin’s interest in her book cooling off.

How so? Well, in case you haven’t been submitting long enough to have first-hand experience of the phenomenon, it is far from uncommon for agents not to respond either positively or negatively to a submission for several months, for the exceedingly simple reason that they haven’t gotten around to reading it yet. Basically, by being too shy to check in with any of the agents involved, Mehitabel is dooming herself — and Quentin — to a possibly protracted wait.

If Mehitabel sets karmic considerations to one side and chooses option (b), however, she can get all of her requested materials mailed off toute suite. If only one of the agents offers representation, no one ever need know that she’s been a shade duplicitous.

If, on the other hand, more than one agent offers to sign her, or if (and this is the more common outcome) one agent offers before the others have responded, Mehitabel is going to be placed in the unpleasant position of having to ‘fess up to having simultaneously submitted. This would tend to burn her bridges with Quentin — and possibly with the others, if she hadn’t told any of them that there were other agents looking at her manuscript.

Quentins tend to hate that — as, actually, do most agents. And that can lead to a whole lot of unnecessary stress later on — because, really, there is no graceful way to explain to an agent who thinks he is the only one looking at it that if you don’t hear back from him within two weeks, you’re going to sign with someone else.

Not all that happy with option (b)? Does option (c) look like the most polite route — or at any rate, the one least likely to get Mehitabel in trouble with Quentin?

Actually, it isn’t, but it will take some of our favorite pastime, translating between points of view, to see why. Let’s take a gander at the probable e-mail exchange between Mehitabel and Quentin:

Dear Mehitabel:
Thank you for querying me with your novel, TERMINAL INDECISIVENESS. Please send the first fifty pages.
As you may already know, our agency will accept only exclusive submissions. Please enclose a SASE.
Quentin

Dear Quentin:
Thank you for your interest in my novel. I would be happy to give you an exclusive, but the fact is, two other agents already have partial manuscripts, and I don’t know when I shall be hearing back from them. I’m really impressed with your agency, though, and I certainly don’t want to knock it out of consideration.
Since it would obviously be impossible for me to give you an exclusive on material that’s already elsewhere, is it okay if I just go ahead and send you what I’ve sent the others?
Mehitabel

Dear Mehitabel:
As I mentioned, my agency only accepts submissions on an exclusive basis.
Quentin

Notice what happened here? Mehitabel tried to shift responsibility for solving her dilemma onto Quentin’s shoulders. From her POV, this made perfect sense: his request had caused a problem, so she asked him to modify his request.

From Quentin’s POV, however, she was asking him to change agency policy for the sake of a single writer who, for all he knows, simply did not bother to check what those policies were before querying. What possible incentive could he have for saying yes?

Mehitabel has thus inadvertently fallen into a very, very common trap for those new to submission: she is acting as though she has a personal relationship with Quentin, one that might make it permissible for her to ask a fairly big favor.

Essentially, she forgot that this is a business transaction — and in this, she is certainly not alone. Contrary to what many aspiring writers (especially those new to in-person pitching) believe, agents don’t ask to see pages because they are nice or because they instantly took a liking to a writer; they want to see work that they believe they can sell.

Remember, Quentin is not just looking for a talented writer — he’s looking for his dream client. ln that relationship, liking each other is icing on the cake, not a necessary precondition. Being a dream client is largely about professionalism. So in any pre-signing exchange, Quentin would be trying to assess how reliable she is likely to be as a client, whether she is likely to be able to meet deadlines or whether she will be profuse with excuses, how good she is at following directions…

Based upon those criteria, do you think Mehitabel went up or down in his estimation by sending that e-mail? Uh-huh.

Which brings us to option (d), contacting the agents who already have the work (i.e., not Quentin), explaining the situation, and asking them to hurry their decision to accept or reject her, so that she may get back to Quentin in a timely manner. While this might appear at first blush to be brazen or even rude, it is actually the best course for Mehitabel.

(I assume, of course, that you rejected option [e] on sight, as it would have cast some slight doubt upon your faith in yours truly. Which, naturally, you’re perfectly at liberty to do. I’ve said it before, and I’ll no doubt say it again: it’s up to you whether to take my advice or not, but I do expend great effort to give you my logic at length so you may make an informed choice. However, in this case, writers have contacted me to ask for my opinion on this particular subject, so I am giving it.)

Why is (d) the best course? Because it doesn’t involve either lying to Quentin (a poor idea) or dithering at him (also not good) — in fact, it places the question of timing squarely where it belongs, upon the agents who are already considering the book in question, not making demands upon someone who is not yet doing so.

Obviously, Mehitabel should not be brusque in making the request — and in her shaky shoes, I would probably wait until the other agents had the manuscript for at least a couple of weeks before sending something like the following:

Dear Jessica:
I am sorry to have to disturb you while you are considering my novel, TERMINAL INDECISIVENESS, but I thought you would like to be aware that another agent has requested the manuscript. As he has asked for an exclusive, however, I would need to hear back from you before I could legitimately submit it to him.
I hate to rush you, as I know that you are very busy indeed, but if you decide you are not interested, I would like to get it into his hands as soon as possible. Could you possibly arrange to make a decision within the next three weeks?
Thank you so much — and again, I am sorry to have to rush you.
Mehitabel

Now, Jessica could always say no, of course, as could the other agent who is reading Mehitabel’s work. But 95% of the time, they won’t — especially if, as is often the case in situations like Mehitabel’s, they’ve already had the manuscript for a month or two. (Or five.)

Note, please, that Mehitabel has been too smart to take Jessica to task for how long it has been; she is merely filling an interested agent in on what’s going on with the book. Far more likely to get a positive response than a whine about how an illiterate three-year-old could have managed to decipher the manuscript by now, I assure you.

If they say yes, or if they do not respond at all — more common than you might think — Mehitabel has at least made a good-faith effort to play fair in a difficult situation. Since she has already told Jessica that she will be granting an exclusive in three weeks’ time, she may go ahead and submit to Quentin then with a clear conscience. If he does make an offer, great; if he doesn’t, she may always go back to the first two.

Is that muttering I hear out there indicative of some confusion? “But Anne,” the mutterers murmur, “What happens if Jessica comes back AFTER that three-week period and offers representation?”

Great question, background mutterers — but it’s one for another day. In the meantime, keep up the good work!

The ethics of exclusives, or, the pros and cons of early admission

Yes, yes, I know: the tulip encroaches upon the useful information running down the right-hand side of the page. For one day, I think we can all live with that, can’t we? Besides, its enormity is very much in line with my feeling at the moment — isn’t it about time that spring came? (The photograph, incidentally, was taken by the ever-fabulous Marjon Floris.)

Why the longing for sun, light, warmth, color, and other things we tend to take for granted for half the year? Well, as some of you may have suspected when I didn’t post for a couple of days (and weekdays, too), I’ve been a bit under the weather again — or, to be specific, I have been inside, looking out at the weather, feeling like a school kid whose bright plastic rain boots have sprung a leak.

If I’m stuck inside, it seems to me that the least my yard could do is fast-forward a month or two to provide me with colorful scenery. Is that so unreasonable?

As I mentioned earlier in the week, I’m going through my list of often-asked questions, those excellent poke-in-the-ribs reminders that I should really write a blog post or two on certain murky issues. Today’s murk comes courtesy not of a question posted as a comment here, but rather as a culmination of something writer friends ask me privately a dozen or so times per year: what should a writer who already has submissions out to agents do if a newly-responding agent asks for an exclusive?

You didn’t think I had been procrastinating about the topics on the murk list because they were conducive to EASY answers, did you?

An exclusive, for those of you new to the term, is when a writer agrees to allow an agent a specific amount of time during which no other agent will be reviewing a manuscript. Generally speaking, agents will request exclusives for two reasons: either they fear that there will be significant competition over who will represent the project, or it is simply the agency’s policy not to compete with outside agencies.

Do I feel some of you out there getting tense, doing the math on just how many years (if not decades) it could take to make it through your list of dream agents if you had to submit to them one at a time? Relax, campers: requests for exclusives are actually fairly rare.

Why rare? Well, the first kind of exclusive request, the one Agent A might use to prevent Agents B-R from poaching your talents before A has had a chance to read your manuscript (hey, A’s desk is already chin-deep in paper), tends to be reserved for writers with more than just a good book to offer. Celebrity, for instance, or a major contest win.

Basically, the agent is hoping to snap up the hot new writer before anybody else does. Or before the HNW realizes that s/he might prefer to be able to choose amongst several offers of representation.

If you suddenly find yourself the winner of a well-respected literary contest or on the cover of People, remember this: just because an agent asks for an exclusive does not mean you are under any obligation to grant it. If your work is in demand, it’s not necessarily in your best interest to sign with the first agent who makes an offer — you will want the one with the best track record of selling books like yours, right?

Chant it with me now, long-time readers: you do not want to land just any agent; you want the best agent for YOUR work.

I mention this now, in advance of when at least some of you attain either celebrity or your first big literary prize, because when either of these things happen to a writer, it can be pretty disorienting.

Contest winners, after all, are often good writers who have spent years querying agents. (Partially because it’s considered a trifle gauche for the already-agented to enter contests for unpublished work.) The switch from frantically trying to catch an agent’s eye to multiple agents asking to see one’s winning entry, pronto, can often throw even the most level-headed writer for a loop.

Trust me, this is a problem you want to have: it’s a compliment to your work.

You will, however, want to think in advance about how you’re going to respond. Yes, I am speaking from experience here — and a big, well-deserved thank-you to all of my former contest-winner friends who had drilled me to say, no matter how shell-shocked I was after receiving the prize, “I’m sorry, but I’ve sworn that I won’t grant any exclusives. Would you like me to submit to you at the same time as I send out to the others?”

Granted, this glassy-eyed response did make a few agents grumble, but believe me, it was far, far better than my having to decide on the spot whether the first agent who asked to see my pages was so much more suited to my book than the other agents at the conference that I should not even let the rest take a peek at it.

Which is, incidentally, precisely what you are being asked to do with an exclusive. Think of it like applying for early admission to an Ivy League school: if the school of your dreams lets you in, you’re not going to want to apply to other universities, right? By applying early, you are saying that you will accept their offer of admission, and the school can add you to its roster of new students without having to worry that you’re going to go to another school instead.

It’s a win/win, in other words.

So if the best agent in the known universe for your type of writing asks for an exclusive, you might want to say yes. But if you have any doubt in your mind about whether Harvard really is a better school for your intended studies than Yale, Columbia, or Berkeley — to mix my metaphors again — you might want to apply to all of them at the same time, so you may decide between those that admit you.

My point is, if you are asked for an exclusive because your work is sought-after, it is up to you whether you would prefer to go steady right off the bat or date around a little. Got it? (If not, I can keep coming up with parallel cases all day, I assure you.)

With the other type of exclusive request, the one that emerges from an agency that only reviews manuscripts that no one else is, the writer is not offered that choice. Consequently, a request for an exclusive from these folks is not so much a compliment to one’s work (over and above the sheer desire to read some of it, that is) as a way of doing business.

In essence, these agencies are saying to writers, “Look, since you chose to query us, you must have already done your homework about what we represent — and believe us, we would not ask to see your manuscript if we didn’t represent that kind of writing. So we expect you to say yes right away if we make you an offer.”

Why might such a stance be advantageous for an agency to embrace? Well, it prevents them from ever having to experience the fear associated with the first type of exclusive request: if you send them pages, they may safely assume that you won’t be calling them in a week to say, “Um, Agent Q has just made me an offer, slowpoke. I still would like to consider your agency, so could you hurry up and finish reading my manuscript so you can give me an answer? As in by the end of the week?”

Okay, so you wouldn’t really be that rude. (PLEASE tell me you wouldn’t be that rude.) But let’s face it, agents who don’t require exclusive submissions do receive these types of calls a fair amount. And nobody, but nobody, reads faster than an agent who has just heard that the author of the manuscript that’s been propping up his wobbly coffee table is fielding multiple offers.

Agencies who demand exclusivity are, by definition, unlikely to find themselves in a similar Oh, my God, I have to read this 400-page novel by tomorrow! situation.

What does the writer get in return for agreeing not to submit to others for the time being? Not a heck of a lot, unless the agency in question is in fact the best place for his work.

But if one wants to submit to such an agency, one needs to follow its rules. Fortunately, agencies that maintain this requirement tend to be far from quiet about it. Their agents will trumpet the fact from the conference dais. Requires exclusive submissions or even will accept only exclusive queries will appear upon their websites, in their listings in standard agency guides, and on their form replies requesting your first 50 pages.

(Yes, Virginia, positive responses are often form-letters, too, even when they arrive in e-mail form. I sympathize with your shock.)

If they had company T-shirts, in short, there would probably be an asterisk after the agency’s name and a footnote on the back about not accepting simultaneous submissions. If they’re serious about the policy, they’re serious about it, and trying to shimmy around such a policy will only get a writer into trouble.

Do I feel some of you tensing up again? Relax — agencies with this requirement are not very common.

Why? Well, because they require their potential clients to bring their often protracted agent search to a screeching halt while the submission is under consideration, such agencies are, in the long run, more time-consuming for a writer to deal with than others. As a result, many ambitious aspiring writers, cautious about committing their time, will avoid querying agencies with this policy.

Which, again, is a matter of personal choice. Or it is if you happened to notice before you queried that the agency in question had this policy.

In my next post, I shall talk about what a writer who finds himself dealing with simultaneous requests from both exclusive-requesting and ordinary agents, but for today, let me leave you with something to ponder.

Requests for exclusives are, as I mentioned, rather rare. Writers who believe that ANY request for a submission is AUTOMATICALLY a request for an exclusive are not. As a result, would-be submitters sometimes delay sending out requested materials until they hear back from earlier requesters.

This is a serious strategic mistake. Unless an agent ASKS for an exclusive — and believe me, if an agency requires exclusivity, the member agent interested in your work will tell you so directly — it is NOT expected. In fact, now that the agent-finding market is so fierce, the vast majority of agents simply assume that good writers are querying and submitting widely.

Long-time readers, take out your hymnals: that apparently immortal conference-circuit rumor is simply not true — expectations of exclusivity are NOT the norm amongst agents. Nor is reticence about submission requirements.

A writer is under no obligation whatsoever to stop submitting or querying other agents while one is reading requested materials. So there.

Granting an unrequested exclusive is like applying to only one college per year: you might get in eventually, but it’s a far more efficient use of your time to apply to many simultaneously. Unless, of course, the school you’re absolutely sure that you want to attend offers you early admission.

A few words on feedback, part VIII: the coffee date you absolutely must keep

Last time, I stirred up some lovely discussion by taking an in-depth gander at one of the most perplexing of social situations in which a writer may find herself, the friend who asks to read a manuscript — then keeps it forever and a day.

(For those of you joining this series late, I have dubbed the remiss friend who turns your manuscript into a doorstop Gladys, but feel free to give her any face you like. I tremble to think how my readers picture Millicent by this point: the Wicked Witch of the West probably does not even come close. Go ahead and embellish; it’s a healthy way to work out pent-up hostility.)

Admittedly, I may be harping on this theme a little, but I have my reasons: although one occasionally encounters advice in writing manuals about whom to avoid as a feedback giver (it varies, but the universal no-no: spouses, significant others, POSSLQs, and anyone else who has ever spent any time in the writer’s bedroom other than to make the bed), I’ve never seen this problem discussed elsewhere, or heard a brilliant solution posited by a writing guru at a conference.

And this is a shame, I think, because it’s a genuinely difficult situation for the writer, the kind of experience that can make good writers swear off seeking reader feedback forever.

But a writer needs feedback, and not all of us have the luxury of a well-read, genre-appropriate, tact-spewing writers’ group meeting within a couple of miles of our domiciles, or the time to join it if one does exist. So I like to think of this series as a survival manual for trekking through the feedback wilderness.

Advance planning can go a long way toward avoiding a Gladys outcome. Observing some of the earlier tips in this series — especially making sure up front that the reader has time available soon to read your work, ascertaining that your first readers fully understand what you expect them to do, and that it involves significantly more effort than merely reading a book – may cost you a few potential readers, but being scrupulous on these points will both reduce the probability of your being left without usable feedback.

It will also help you hold the moral high ground if your Gladys starts to dither as the weeks pass. And frankly, you’re going to want to cling to the high ground, because some Gladioli have been known, as I mentioned last time, to get a mite defensive when confronted with the fact that they evidently read at the speed of a third grader.

Or, to refine the taunt for those more in the know, the speed of a busy editor at a major publishing house, who frequently take months to get around to a manuscript, simply because they have so many of them on their desks. Or propping up their coffee tables, gracing their couches, providing a papery pedestal that Tom Wolfe book they’ve been meaning to read forever…well, you get the point.

In fact, I suppose that an unusually broad-minded writer could construe the Gladioli of this world as prepping writers for the moment when their agents will say, “I know it’s been five months, but they haven’t gotten to it,” but unless Gladys IS an editor at a major publishing house, an agent, or another stripe of professional editor, she probably isn’t overwhelmed with manuscripts clamoring for her attention.

Enough obsessing about the problem: let’s talk solution. How does one set ground rules for first readers without sounding like a taskmaster to someone who is about to do you a great big favor?

First off, remember that unless she’s a member of your writing group or you’re paying her to do it, Gladys is under no obligation to help you and your book. Treating it like a favor from the get-go can go a long way toward minimizing problems down the line.

So why not take Gladys out to coffee or lunch to discuss it?

I would advise doing this on a DIFFERENT occasion than the one upon which you intend to hand her your manuscript, to give her the opportunity to back out gracefully if she discovers that she’s bitten off, as they say, more than she can chew. Trust me, if the task IS bigger than she can comfortably take on within the next month or so, you will be MUCH happier if you learn this in advance, even if it means having to track down another first reader.

Schedule it as soon as possible after Gladys has agreed to read your work — but not so soon that you haven’t had a chance to come up with a short, preferably written, description of what you would like your first reader to do to your manuscript.

Include in this list HOW you would like to receive feedback. Verbally? Writing in the margins? On a separate sheet of paper? A Post-It™ note on every page where the story flags?

Also, what level of read are you seeking? Should Gladys go over the manuscript with a fine-toothed comb (a real bore, for most readers, FYI), or just ignore spelling errors?

This level of specificity may seem a tad schoolmarmish, but having the list on hand will make the subsequent discussion substantially easier on both you and Gladys, I promise. (As long-term readers of this blog may have noticed, I’m not a big fan of leaving expectations unspoken.)

The catch: once you have made this list, you have an ethical obligation to stand by it; no fair calling Gladys up in the middle of the night after you get the manuscript back, howling, “How could you not have caught that the pages were out of order, you ninny?”

While you are explaining what it is you would like your first reader to do, mention that in order for the feedback to be useful to you, you will need it within a month. Or six weeks. Or, at the outside, eight.

You choose, but try not to make it much less or much more. That’s long enough for a spare-time reader to get through pretty much any manuscript under 500 pages without pulling any all-nighters, so you need not feel as though you are proposing a pop quiz, but not so long that Gladys will simply set it aside and forget it.

The point here is to select a mutually comfortable date that is NOT on top of one of your own deadlines for getting work out the door.

I cannot emphasize this last point enough: do NOT hand your manuscript to Gladys within a few weeks of a submission deadline, even a self-imposed one. Even if she does everything perfectly, it’s not fair to ask her to share your time pressure — and if she doesn’t respond as you like, it’s just too easy to blame her disproportionately if — heaven forfend! — you miss your deadline.

Before you roll your eyes at that last part, hands up, everyone who has ever had to revise on a tight deadline. Were YOU completely reasonable, or even marginally sane, two days before your deadline? I rest my case.

If you are working on a tight deadline — say, having to revise an entire novel within the next three weeks, as I had to do around this time last year; that’s not an unheard-of deadline for an agented writer, by the way — it’s just not fair to expect a non-professional to speed-read your manuscript quickly enough for you to be able to use the feedback. (Actually, most freelance editors would charge quite a bit extra for a turn-around time this short.) If you can cajole your writing friends into doing it within such a short timeframe, regard it as a great favor, of the let-me-send-you-flowers variety.

But if you thrust Gladys, a non-writer, into that position, don’t be surprised if you never hear from her again. Or if you are still waiting to hear back months after that pesky deadline.

If you like ol’ Gladys well enough to respect her opinion, don’t put that kind of strain upon your friendship. Agree upon a reasonable deadline, one far enough from any imminent deadlines of your own that you will not freak out if she needs to go a week or two over.

Make sure to explain precisely why you need it back in a timely manner. If she gives you feedback after the agreed-upon date (you will explain kindly in the course of this conversation), while you will naturally still value Gladys’ opinion, you will not have time to incorporate it into the book before your next submission. Being able to turn the book around that quickly (you will tell her) is the difference between being the kind of helpful friend who gets thanked in acknowledgments and the kind of friend who is appreciated in private.

After you state the deadline, ASK if it will be a problem. If Gladys hesitates at all, remind her that it’s perfectly okay to say no. In fact, you would appreciate it, because you are at a point in your career where you need prompt feedback, and while she was your first choice (even if she wasn’t), you do have others lined up (even if you don’t).

Say this whether it is true or not; it will make it easier for her to decline if she feels overwhelmed. By allowing her the chance to bow out BEFORE you’ve gone to all the trouble of printing up a complete manuscript, you are underscoring that you realize that she is promising something significant, and you appreciate it.

Discuss, too, what she should do if something comes up that will prevent her from turning it around as quickly as you and she would like. At minimum, ask her to call or to e-mail RIGHT AWAY, so you can find another first reader, rather than waiting until a few days before you expect to see it. Promise not to yell at her if she actually does need to make this call; tell her you’re already brainstorming about back-up readers.

A week before the deadline, call or e-mail, to ask how the reading is going. This will give Gladys yet another opportunity to back out, if she is feeling swamped.

No, this isn’t nagging. If she asked to read your manuscript out of simple curiosity — a very common motivation — she will have realized it by now. If this is the case, try not to make a scene; just set up a specific date and time to get the manuscript back.

And don’t forget to thank her for any feedback she has had time to give you.

If Gladys can’t make the deadline but still wants to go forward, set another deadline. It may seem draconian to insist upon specific dates, but inevitably, the writer is the person who loses if the feedback relationship is treated casually. If you are open at every step to Gladys’ backing out, you will significantly reduce the probability that she will let you down after two months.

Or four. Or a year. I’m fairly certain that at least one of the first readers of my first novel has had it since we were both in our mid-20s; perhaps she will get around to it just after we start collecting Social Security.

If you present these requests politely and in a spirit of gratitude, it will be hard for even the most unreasonable Gladys to take umbrage. If you respect Gladys’ opinion enough to want her to read your book, you should respect her ability to make an informed opinion about whether she can commit to doing so. By taking the time to learn her literary tastes, ascertain that she has time to give you feedback, and not allowing your manuscript to become a source of guilt for months to come, you will be treating her with respect.

Your writing deserves to be taken seriously, my friends — by others and by yourself. The more seriously you take it, by seeking feedback in a professional manner, the better it will become.

SIOA, Part V: combating the “Oh, God — have I blown it?” blues

Earlier this week, I told you the story of SIOA-avoider Zack, who had talked himself into a fairly common agent-soliciting writer’s dilemma. He had pitched successfully — so much so that he had been asked to send both the first 50 and the whole manuscript, respectively, to a number of different agents — but he had become so intent upon revising the book that he never quite managed to get any of those requested materials packets out the door.

Not that he intended not to send them out when he was pitching — no, at the time, and even for a few weeks after, he was willing and even eager to place his work under as many agents’ noses as possible. He certainly stressed out often enough about it. But somehow, he kept delaying making those last crucial changes.

And one day, he woke up to realize that five months had gone by. Or seven. Or a year.

It may have been as little as four weeks, but regardless of the actual number of cast-off calendar pages involved, it was long enough to prompt that thought always so close to the front of a writer gearing up for submission’s mind:

“Oh, God, have I blown my big chance?”

From that cri de coeur, it was only a small step to talking himself into believing that the agents in question would be miffed over the delay, so his submission really didn’t have a chance, anyway. Why, he reasoned, waste postage, now that rejection was a foregone conclusion?

For one very, very good reason, Zack: it wasn’t.

What doomed the submission was not anything that happened on the agent’s end; what guaranteed failure was not pulling out of the SIOA-avoidance spiral. There are, of course, plenty of things a submitter can do to render rejection more LIKELY, but at the risk of sounding like the proverbial broken record, the only manuscript that has absolutely no chance of being picked up by an agent is one that no agent ever sees.

So today I’m going to ask the question the Zacks of the world should be asking themselves: what precisely do you have to lose by sending it out at this point?

And yes, that’s a perfectly serious question.

Admittedly, I wouldn’t ADVISE waiting 7 or 8 months to submit requested materials (or pushing it for longer than a year, regardless of the reason), but it’s not as though Millicent the screener will take one look at the return address, consult a list of expected arrivals, and toss it aside unread, muttering, “Well, we’ll never know if THAT one had potential, will we?”

For one thing, handling it this way would require her to take the 14 seconds required to check a list — and for someone to have gone to the trouble of creating and maintaining such a list. Ripping open an envelope marked REQUESTED MATERIALS and starting to read is, when multiplied by a hundred manuscripts.

So if Zack’s long-delayed manuscript falls into her hands, Millicent probably just going to — you guessed it — rip open the envelope and start reading. Oh, she will probably roll her eyes at the line in his cover letter that mentions at which conference her boss requested the enclosed pages, but in all likelihood, she’s going to take a gander at the first page, at least.

PLEASE do not, however, regard that likelihood as carte blanche to push off revising that requested material until some future point when you’ll have unbroken time to revise. Some agents do take umbrage at long delays, particularly after face-to-face pitching.

You can see their point, can’t you? Listening to many pitches in a row is pretty exhausting, after all, and one of the first reactions someone who makes her living by selling books is likely to have to the pitch that truly excited her is to start brainstorming quietly about which editors might be interested in the book in question. Don’t you want to keep that train of thought going — or at least (hold on, racking my brains for a train metaphor here) place your good writing under her nose while that moment of excitement is still within living memory?

(Couldn’t come up with an appropriate follow-up railroad metaphor, obviously.)

If you want to build upon the excitement generated by a pitch or query letter, it’s prudent to try to get it out the door within 6 weeks of the request (not counting standard publishing not-at-home periods, like the three weeks leading up to Labor Day). The common wisdom dictates 3, but since agents hear SO many pitches at conferences and Millicent sees SO many queries, it’s unlikely that either is going to recall details of a pitch or query.

It IS nice, though, if you can get it to ‘em soon enough so SOMETHING about your project seems at least vaguely familiar. More than that isn’t necessary, strictly speaking, because you will have written REQUESTED MATERIALS in big, fat marker on the outside of the envelope and reminded them in the first line of your cover letter that they did, in fact, ask to see it. (If anything in the last sentence came as a surprise to you, I would highly recommend taking a gander at the SUBMISSION PACKET category at right.)

Less than 6 weeks is ideal, but if you can send it out in under 3 months, there really is no need to apologize for the delay. (As writers often do, and at great length.) Longer than that, though, and it’s a good idea to add a sentence to your cover letter, apologizing for the delay.

What you do NOT need to do is query again and ask for permission to send it at all. A crisp, businesslike cover letter set on top of your requested materials will do beautifully. Something along the lines of this is ample:

Dear (Requesting Agent’s Name),

Thank you for asking to see the first fifty pages of my novel, INVISIBLE INK. Please find it enclosed, along with a SASE for its safe return.

I had hoped to get these pages to you a trifle sooner, but the confluence of an unusually protracted work crisis and a bright idea for improving Chapter Two rendered my proofreading eye a bit slower than usual. I apologize for the delay.

Thank you for considering this, and I look forward to hearing from you soon.

Nice, clean, professional — and most importantly, not maudlin. No need to go on at length about what actually delayed you; you’re just being polite here, not filling in a long-lost buddy about the last six months of your life. (If you don’t like the work crisis line, try a computer meltdown: everyone can identify with that.) All you really need to do here is to establish that you realize that you may have been slow to SIOA, and that you don’t plan to make a habit of it.

If you DO plan on making a habit of it, you can buy yourself some additional time if you are polite about any anticipated delays early on. Naturally, if you experience a genuine life crisis, that’s beyond your control — and if one occurs within the first couple of months after a request, it is perfectly proper to send out a courteous (and BRIEF) e-mail or letter to the requesting agent, stating that there’s going to be an unavoidable delay in sending those pages he asked to see.

Do everything in your power, though, to keep the lapse between request and submission under a year, especially for a follow-up on a conference pitch. (Since conferences are annual, and agencies frequently send different agents in different years, it can be really, really obvious if a submitter’s cover letter refers to the 2007 or 2008 conference.)

One more piece of practical advice: if you are SIOAing after a substantial delay, I would HIGHLY recommend submitting your work via mail, rather than as an e-mail attachment. Yes, even if the agent or editor originally suggested that you send it via e-mail.

Why? Because while Millicent will almost certainly open even a months-late envelope, she may not open a months-late attachment. Most agencies will not open unrequested e-mail attachments, anyway, due to fear of viruses, and the chances of your submission’s being mistaken for unsolicited grows as your name recognition at the agency fades.

If, knowing all this, you still find yourself firmly in the do-not-send-it-out-until-Groundhog-Day camp, I have one last question for you: are you positive that you really want to submit this book at all?

That may sound flippant, but listen: chronic SIOA-avoidance is a extremely common phenomenon, but in my experience, its severity does not correlate with how ready the book in question is to be marketed or the inherent talent of its writer. It’s very frequently a manifestation of fear of rejection, a way to protect one’s baby from criticism.

And that’s completely understandable, right? A manuscript that is never submitted cannot be rejected. It’s logically impossible.

So for many aspiring writers, it just feels more comfortable to cut the process short by not mailing requested materials — in essence, rejecting their own work before the agent can do it — than to take the risk of exposing their books to professional critique. That way, they can never learn for sure whether their books are marketable or not.

Let me be clear here: I have absolutely nothing negative to say about writers who create solely for their own pleasure. Bless the Emily Dickinsons of this world, I say, who limit their audience to people they already know. This can be wonderfully fulfilling, if the writer is honest about it, embracing the desire for an intimate readership — and doesn’t torture herself by continually trying to find an agent and/or editor she doesn’t really want or need.

However, the VAST majority of writers write in order to be read by people they DON’T know. To do that necessarily means risking rejection.

And let’s not kid ourselves about the kind of personal strength taking that level of risk requires: you have to be damned brave to send your work out to hyper-critical strangers. Let’s face it, there aren’t a lot of professions where the practitioner’s FIRST official act is to take a piece of her soul and allow people a couple of time zones away to examine it under a microscope for minute flaws.

So, just for today, let’s celebrate how courageous we are when we do send out our work, rather than castigating ourselves when we don’t. Just for today, let’s clap our hands for all of us who have taken the great leap of submission. And for those who are going to pluck up the courage to break the SIOA spiral now.

Chins up, my friends, and keep up the good work!

Steering between the Scylla of over-confidence and the Charybdis of under-confidence, or, a Thanksgiving meditation on the blessings of interactive gratitude

Yes, yes, I know: this is a national holiday, and by all that is right, patriotic, and holy, I ought to be lying prone on some big, well-upholstered piece of furniture, moaning about how much turkey I managed to stuff down my gullet over the course of the day, rather than posting here. But I’m still convalescing, thank you very much, a state not very conducive to reveling with pie.

This is also the first Thanksgiving within the span of my memory when I haven’t at least helped with the cooking, so I burn to be useful. Don’t get up off the couch; I’ll just lecture you from afar.

My charming SO has spent the last hour telling me that I can — and, presumably, should — take at least a few days off a year from burning to be useful, lest I find myself reduced to a Joan of Arc-style pile of cinders (which, frankly, didn’t look awfully good on her, and probably wouldn’t look any better on me). But one of the first things any editor learns upon getting into the advice-giving business is that writerly angst doesn’t take holidays.

Lest you doubt this: when I sat down to write tonight, I found no fewer than three e-mails from writer friends in my inbox, asking for advice. (I knew that they must be from friends, because mere acquaintances would have waited to send them until tomorrow.)

So: back to business. For those of you just joining us after a long winter’s nap, I’ve been yammering for the last couple of days about the desirability of SIOA — Send It Out, Already! — when one is faced with a request for pages, rather than revising and revising the manuscript for so long that the window of opportunity closes on the agent’s request.

Yesterday, I gave a pep talk to those good writers who find themselves currently in the painful throes of SIOA-avoidance, as well as laying the conceptual groundwork so writers who have not yet encountered “But is it REALLY ready?” turmoil will be prepared for it when it comes. Because, frankly, at one time or another, fear of submission has struck every successful writer I have ever known.

Okay, not EVERY: some are blessed with a superabundance of self-confidence, but in the publishing industry as in so many others, the hugely confident tend to be the folks who leave the air in their wake positively blackened with the smoke of their burning bridges.

Give me a worried nail-biter any day, I say. (Well, perhaps not on Christmas… or my birthday… but I can walk away from my e-mail any time, I tell you.)

The most confident writer I have encountered was a cookbook author who blandished me a couple of years ago (around Christmas, as a matter of fact) into introducing her to my agent and helping her with her book proposal practically to the point of co-authorship, only to pretend that she didn’t know me as soon as the ink dried on her book contract. She never seemed to doubt for an instant that the world needed her book — and apparently, a publisher agreed with her, because it’s out now.

For some reason, the agented encounter this stripe of bizarre super-confidence amongst favor-askers all the time: evidently, the shy, self-effacing, and polite are substantially less likely to approach us. (Which is one reason, in case you’re curious, that I respond so enthusiastically to those of you who post questions as comments here — here, I can answer a question once for the benefit of many, rather than one at a time privately.)

The persistence of the over-persistent ought to annoy the polite a little, because the boundary-pushers make it harder for everyone in the long run. For instance, one of the reasons that published authors tend to be reluctant to give feedback to hopeful strangers is that such a favor so often engenders not the gratitude it should, alas, but a detailed (and not always courteous) explanation from the overly-confident about how the kind author’s advice could not possibly be anywhere near the ballpark of correct.

Why, just the other day, the excellent and hilarious Bob Tarte, FAAB (Friend of Author! Author! blog) and animal life memoirist extraordinaire, sent me this illuminating anecdote on the subject:

A writer who had read Enslaved by Ducks and Fowl Weather emailed and asked me questions about how to write her query, attaching a copy of the query. I answered the questions and made suggestions about re-writing the query. The response from the writer: a detailed argument about my suggestions. Now, I’ll be the first to admit that I’m no authority on queries, but it seems to me that if you ask an author for input, then you should probably accept or dismiss the suggestions — and ask additional questions if you need to — but don’t argue with a person who is trying to help you out.

I’m with you, Bob: I can’t even count the number of times that writers have asked for my advice on a particular point — not infrequently by buttonholing me at a social event to ask me to summarize, essentially, an entire category’s worth of blog posts — and then came back to tell me with evident glee that they decided that it wasn’t worth taking, for the following fourteen reasons…

If I’m the only habitual advice-giver who doesn’t find it especially satisfying to be thanked this way… well, I won’t complete that thought, because I know for a fact that I’m not.

And how do I know that? Because spend an hour at any gathering of established authors, agents, editors, writing teachers, and the like (at, say, the bar at a writers’ conference), and you will almost certainly hear at least three complaints (often in the form of hilariously-embellished anecdotes, complete with mimicked voices) about this kind of behavior.

Here’s a good rule of thumb: while it’s perfectly fine to ask an author you admire for advice — because, after all, s/he always has the option of saying no — if the author is generous enough to respond, recognize that granting you a one-time favor does not imply an invitation to a lifetime of debate.

Simple thanks would do. Flowers would be nice, of course, but not strictly speaking necessary.

Sometimes, though, the super-confident camouflage argument under the cover of thanks. I once had a writer friend hit me up for detailed advice on a contest entry. After I gave it, he was so good as not only to explain to me in vivid Technicolor why my advice was misguided, but go on to hit up my mother (also a writer and editor) for feedback on his entire manuscript.

Wait — there’s more. Over my gasps of disapproval, my dear old white-headed mother was generous enough to ignore the fact that the book was half again as long as novels in that genre generally were and gave it some gentle analysis.

Need I even tell you that the writer responded promptly by sending her an EXTENSIVE letter, ostensibly thanking her for her trouble, but also meticulously addressing each point she had raised to demonstrate that she didn’t know what she was talking about? Or that many of the issues he raised there were ones for which I had already established well-defined categories here on the blog?

I’m bringing this up not to complain (okay, not ONLY to complain), but because over-confident writers often extend this type of behavior to agents and editors at publishing houses as well. Calling an agent to pitch on the phone, for instance. Or e-mailing a flame-mail response to a thoughtful rejection letter. Walking up to a rejecting agent or editor at a conference and demanding, “Why did you reject that manuscript I sent you six months ago?”

Or, the engenderer of many an embellished cocktail party anecdote, shooting back a letter to a rejecting agent jumping on one of the standard industry euphemisms: “What do you mean, you just didn’t fall in love with it? HOW doesn’t my book fit our needs at this time?”

This just isn’t good long-term career strategy.

Why am I harping upon the outrages upon etiquette committed by the tiny fraction of aspiring writers who happen to be blessed (or cursed, depending upon how you look at it) with complete confidence that they are so extraordinarily talented that everyone in the publishing industry not only should be delighted to help them — and that within seconds of having formed the acquaintance, or even before — but should confine their critique to Gee, your query letter/pitch/manuscript is magnificent. Don’t change a thing?

Because it doesn’t take very many such approaches to render the approached wary of ALL aspiring writers, including the 80% who would never dream of being so rude. Bombarded with many such approaches, as agents are, often from aspiring writers who have not learned enough about the industry to be aware that there IS any other way to try to market a book, wariness can turn fairly quickly to standoffishness toward the hopeful.

An attitude that, alas, is very discouraging for the shy. Having witnessed it in action– as a coldly-worded form rejection letter, perhaps, a slow response to a submission, or a “Well, that kind of book just isn’t selling right now” response to a pitch — the sensitive writer can fall prey to frightening fantasies about, say, how nasty the next rejection may be.

Or how mad that agent is going to be that three months have passed, and I haven’t sent those requested materials yet. Oh, it’s going to be terrible; maybe I’d better not send them out at all.

Starting to sound familiar? The over-confident’s dream transforms into the under-confident’s nightmare: the pushiness of the former feeds the environment that in turn feeds the fear of the latter.

Perhaps I’m overly-optimistic, but I believe that if more writers took the time to express gratitude for the help we DO get — and no, I’m not fishing — there would, in time, be more help available. I’ve met plenty of folks involved in publishing who honestly do like to lend a hand — and would do so happily, if not for the fear that the extended hand was going to be used as a ladder.

But this is a change that’s going to happen incrementally, through a lot of small acts of kindness in return for kindness.

Case in point: Bob Tarte sent me a really helpful anecdote to use here on the blog, and I’m grateful. So not only am I going to mention that I REALLY admire his writing — he is genuinely funny, not praise I bestow lightly — but I’m going to go ahead and post his book jackets here, for ease of recognition in a bookstore:

Okay, so it’s a small thing, but it gets the ball rolling.

And illustrates perhaps the best argument I can possibly give to the super-confident about why their tactics may not serve them in the long term: you don’t see me plugging the work of that forgetful cookbook author here, do you?

As my beloved first writing teacher, Philip K. Dick, liked to say: “Never screw over a living writer. You’ll only end up as material.”

SIOA! Part III, in which your humble hostess does battle with the “what if” demons on your behalf

For the last couple of days, I have been urging those of you who received requests to submit all or part of your manuscripts to an agent or editor more than a season ago to take some swift steps to get them out the door as soon as possible. Yes, you do want your work to be in tip-top shape before you slide it under a hyper-critical reader’s nose — and agency screeners who are not hyper-critical tend to lose their jobs with a rapidity that would make a cheetah’s head spin — but once you’ve shifted from your summer to winter wardrobe without popping that those pages requested when your Fourth of July decorations were up into the mail, it’s easy to keep sliding down the slippery slope toward never sending it out at all.

Whoa, Nelly, that was a long sentence! But you get my point.

For most writers, holding on to those pages too long can create an increasing sense of shortcoming that starts to color the editing process — rendering it MORE difficult to make those last-minute changes as time goes on, not less. And then there’s the self-doubt.

“If my pitch/query were really so wonderful,” a nasty little voice in our heads starts to murmur, “why hasn’t that agent followed up with me, to see why I haven’t sent it? Maybe s/he was just being nice, and didn’t want to see it at all.”

Little voice, I can tell you with absolute certainty why that agent or editor hasn’t followed up: BECAUSE THE INDUSTRY DOESN’T WORK THAT WAY. It has exactly nothing to do with what the requester did or did not think of you or your book, then or now. Period.

You wanna know why I can say that with such assurance? Because their offices look like this:

Trust me, the agent who requested your manuscript seven months ago is not currently staring listlessly out her office window, wishing she had something to read. She’s been keeping herself occupied with those thousands of pages already blocking her way to her filing cabinet.

Which is why a writer who is waiting, Sally Field-like, to be told that the agent likes her, really, really likes her before submitting is in for a vigil that would make Penelope think that Odysseus didn’t take all that long to meander back from the Trojan War.

I hate to disillusion anybody (although admittedly, that does seem to be a large part of what I do in this forum), but unless you are already a celebrity in your own right, no agent in the biz is going to take the initiative to ask a second time about ANY book that she has already requested, no matter how marvelous the premise or how much she liked the writer.

And before you even form the thought completely: no, Virginia, there ISN’T a pitch you could have given or a query you could have sent that would have convinced her to make YOUR book her sole lifetime exception to this rule. The Archangel Gabriel could have descended in a pillar of flame three months ago to pitch his concept for a cozy mystery, and it still would not occur to the slightly singed agent who heard the pitch to send a follow-up skyward now to find out why the manuscript has never arrived.

Gabriel got sidetracked at work, apparently.

So while that agent who legitimately fell in love with your pitch five months ago might well bemoan over cocktails with her friends that great book concept that the flaky writer never finished writing — which is, incidentally, what she will probably conclude happened — but she is far more likely to take up being a human fly, scaling the skyscrapers of Manhattan on her lunch hour on a daily basis, than to pick up the phone and call you to ask for your manuscript again.

Sorry. If I ran the universe, she would call after three weeks. But as I believe I have pointed out before, due to some insane bureaucratic error at the cosmic level, I do not, evidently, rule the universe.

Will somebody look into that, please?

By the same token, however, the agently expectation that the writer should take the initiative to reestablish contact can be freeing to someone caught in a SIOA-avoidance spiral. It’s very, very unlikely that the requesting agent is angry — or will be angry when the material arrives later than she expected it.

Agents learn pretty quickly that holding their breath, waiting for requested manuscripts to arrive, would equal a lifetime of turning many shades of blue. SIOA-avoidance is awfully common, after all.

So a writer who has hesitated for a couple of months before sending in requested materials can mail them off with relative confidence that a tongue-lashing is not imminent. 99.998% of the time the agent in question’s first response upon receiving the envelope WON’T be: “Oh, finally. I asked for this MONTHS ago. Well, too late now…”

I hate to break this to everyone’s egos, but in all probability, there won’t be any commentary upon its late arrival at all — or, at any rate, commentary that will make its way back to you. But that is a subject best left for a later post.

For now, suffice it to say that even if it has been four or five months since an agent requested your manuscript, I would still STRONGLY advise sending it out anyway — with perhaps a brief apology included in your “Thank you so much for requesting this material” cover letter. And I would advise this not only because the agent might pick it up, but because it’s important to break the SIOA-avoidance pattern before it becomes habitual.

Think about it: once you have put your ego on the line enough to pitch or query a book and then talked yourself out of sending it, do you honestly think either the pitch/query or submission processes are going to be emotionally EASIER the next time around?

Typically, after one round of SIOA-avoidance, they’re considerably harder, because the last time set up the possibility of NOT following through as a viable option.

I’m not saying this to judge anybody, but because it is a legitimate occupational hazard in our profession: I know literally hundreds of good writers who have been in pitch-reedit-talk self out of submitting-reedit-pitch again next year cycles for years. One meets them at conferences all over North America, alas: always pitching, always revising, never submitting.

Please, I implore you, do not set up such a pattern in your writing life. SIOA. And if you have already fallen into SIOA-avoidance, break free the only way that is truly effective: SIOA now.

I can tell that all of this begging is not flying with some of you. “But Anne,” I hear the recalcitrant say, “what if I’ve been feeling ambivalent toward sending it out because there is actually something seriously wrong with it? Shouldn’t I listen to my gut, and hang onto my book until I feel really good about showing it to the pros?”

Perhaps, reluctant submitters; if a manuscript is indeed deeply flawed, I would be the last person on earth (although I know other editors who would arm-wrestle me for the title) who would advise the writer against taking serious steps to rectify it. Joining a first-rate writers’ group, for instance, or hiring a freelance editor to whip it into shape. Almost any such steps, however, are going to take some time.

Before anyone screams, “AHA! Then I shouldn’t send it out yet!” let me hasten to add: your garden-variety agent tends to assume that a concerned writer will have implemented this kind of extensive long-term strategy to improve a manuscript BEFORE querying or pitching it, not after.

I would go ahead and send it now anyway, just in case your sense of shortcoming is misplaced, AND take steps to improve it thereafter. It might be accepted, and even if it isn’t, there’s nothing to prevent you from querying the agent again in a year or two with a new draft, gleaming with all of that additional polishing.

(For the benefit of those of you who have heard that apparently immortal writers’ conference circuit rumor: no, agencies do NOT keep such meticulous records that in 2010, the Millicent du jour will take one glance at a query, go rushing to a database, and say, “Oh, God, THIS manuscript again; we saw it in 2007. I need to reject it instantly.” Although she might start to think it if you submitted the same manuscript three times within the same year.)

Again, PLEASE do not be hard on yourself if you wake up in a cold sweat tomorrow morning, screaming, “Wait — she’s talking about ME! I’m in SIOA-avoidance mode!” (For your ease in waking your bedmates, I pronounce it SEE-OH-AH.) The important thing is to recognize it when it is happening — and to take steps to break the pattern before it solidifies.

Don’t worry — before I’m done, I’ll give you some pointers on how to phrase a cover letter to accompany a much-delayed submission without sounding like you’re groveling or requiring you to pretend that you’ve been in a coma for the last six months, unable to type. You can move on with dignity, I promise.

SIOA! Part II: why can’t I seem to send the darned thing out?

For those of you who missed yesterday’s post, the nifty little acronym above stands for Send It Out, Already! It, in case you are curious, refers to requested materials that an agent or editor asked to see more than three months ago. While such a piece of advice may come as something of a surprise falling from the fingertips someone who routinely advises going over submissions with a fine-toothed comb — and a diverse array of highlighter pens — many aspiring writers do get stuck between the query (or pitch) and submission stages of agent-finding.

This week, I’m concentrating on helping those writers become unstuck.

First of all, if you’ve found yourself in this kind of stasis: don’t be too hard on yourself. All too often, writers (and their well-meaning non-writing kith and kin) attribute not sending requested materials is attributed to procrastination, but in my experience, that isn’t usually what’s going on.

Many, many writers lose the vim to submit, despite beginning with excellent intentions, yet they certainly don’t start out intending to be slow in getting their work out the door. They just want to make absolutely sure it’s perfect before they drop it in the mailbox.

And that, as we all know, can take time. Here’s the progression I see most often:

1. The writer believes the book to be in good shape; query or pitch is full of enthusiasm.

2. The agent says (or writes) some permutation of, “Sure, send me the first 50 pages.”

3. The writer is THRILLED for a week. (During which time the aforementioned non-writer friends and relatives may be relied upon to ask the ego-dampening question: “So when is your book coming out?”)

4. Upon looking over the piece again, though, the writer begins to wonder if the book IS good enough. (Oftentimes, this is accompanied by a rising feeling that this submission is the ONLY chance the book may have to be read by an agent.)

5a. The writer starts to revise the first 50 pages wildly in order to make it perfect, OR

5b. The writer starts to panic and puts off submission until after some future defined period when he’ll have time to completely rework it. (“By Christmas” is a popular choice for writers attending summer and autumn conferences, I notice.)

6. Revising — or thinking about revising — continues. Since the self-appointed task is to make the submission 100% perfect, the amount of time the writer mentally allots to the task of revision continues to grow exponentially over time. (Here, “years on end” becomes the preferred option.)

7. One day, the writer looks at the calendar and finds that X amount of time has gone by since the original request for materials, and decides that the agent will actually be angry (read: will reject it without reading it) if the requested pages are sent now. Since the revision process has been so stressful, this conclusion often comes as something of a relief to the writer.

8. Result: the requested materials are never sent.

This scenario is slightly more likely to play out, I notice, when agents and editors ask to see the whole book, as opposed to the first 50. Or — and I’ll deal with this option a bit more tomorrow — if the writer has already been through steps 1-8 before.

The progression is perfectly understandable, right? That’s what makes it hard to diagnose in the early stages.

Because, you see, many of these writers run straight to their desks after receiving a positive response and throw themselves into a revising frenzy. Often, far from procrastinating, SIOA-avoiders put in many, many productive editing hours before they give up on submitting.

“I just want to get this ONE part right in Chapter Two,” they say, “so the agent of my dreams can see my best work.”

Which is, of course, a laudable and even professional sentiment — if the writer can get to this worthwhile endeavor within a reasonable amount of time. But when the writer starts thinking things like, “Well, okay, I didn’t get it out by Labor Day, as I intended — but I have some vacation time coming to me at Christmas; I can work on it then,” that should start setting off a few alarm bells.

Why? Because a lot can happen between Labor Day and Christmas.

That made some of you perfection-seekers sit up and take notice, didn’t it? “But Anne,” I hear some of you say, “that’s not the only issue. I care more about this book than anything else I’ve ever done, and once it’s published, this book is going to be bearing my name for the rest of my life, possibly even after. I don’t anything less than my absolute best writing to end up between those covers.”

Ah, but the draft you’re going to submit to the requesting agent isn’t going to be the book in its final form. It will be the version upon which future revisions will be based.

Did some coffee-drinker out there just do a spit-take?

It’s quite true — yet and the vast majority of unpublished writers do not seem to be aware of it. Yes, your book does need to be as polished as possible before submission, but realistically, you will almost certainly be expected to revise it between signing a publishing contract and publication. And perhaps between signing with an agent and signing with a publisher as well.

I don’t need a crystal ball to predict this, either. Merely simple observation: almost every book you see on the shelves at Barnes & Noble was revised significantly AFTER an agent or editor picked it up.

It may seem almost sacrilegious to say about a work of art, but the author’s vision of the book is not the only one that matters to the publisher. Your editor will definitely have some opinions on the subject; your agent probably will as well. It’s not unheard-of for a publishers’ marketing department to weigh in, as well as the legal department, copy editors, proofreaders…

In short, even if you produced the Platonic version of your book for submission, chances are that it would not be the version that would see print.

Another early warning sign that a writer may be beginning to fall prey to SIOA-avoidance behaviors: when the intended changes are in Chapter 10, and the writer is unwilling to send out the first 50 pages the agent requested. “But what if she asks for the rest?” the writer worries. “I want to be completely ready to send the entire book.”

I hear this one all the time, too, and my answer is invariably the same: “Um, if you send the first 50 now, won’t you have until AFTER the agent asks to see the rest to polish the book? From where I’m sitting, that could be 2-3 months from now! SIOA, and get right to work on the rest of the book!”

How do I figure 2-3 months, you ask? Well — and those of you who have not yet begun querying might want to avert your eyes for a moment; this news might make those new to the biz a bit queasy — at almost every agency on the planet, turn-around times for submissions are SIGNIFICANTLY longer than for queries. Three to six weeks to read a requested 50 pages is what a CONSCIENTIOUS agency strives to achieve; I tremble to tell you how long the ones who don’t respect writers take.

For an entire manuscript, it can often run 2-3 months or longer, even at the writer-friendliest agency.

A quick digression, to remind you of a former admonition: from a professional perspective, 2-3 months is too long to wait between queries; there is no legitimate reason that your marketing efforts must be stymied by an agency’s slow turn-around time. Keep sending out queries while your submissions are being considered, please: trust me, if the agent reading your first 50 decides to pass, you will be much, much happier if you already have Plan B queries in the pipeline.)

Was that pause long enough for those of you new to the industry to pick your chins up off the floor? See why I always advise writers that under no circumstances should they overnight their books to agents or editors unless THEY agree to pay for it? (99% of the time, they won’t.) Why overnight something that’s going to be sitting in a file drawer for the next month?

And if THAT’s not enough incentive to give serious pause to those of you with the opposite problem to SIOA-avoidance — the compulsion to send out requested materials instantly, without giving them a last-once over — I should like to know what would be.

Trust me: a LOT of those manuscripts moldering unread in piles at this very moment were overnighted by their authors; the overnight packaging doesn’t get a submission read any faster. Save your sheckles, and send requested materials via regular mail — or Priority Mail, if you really want to rush.

I’m bringing this up as a precursor to suggesting something fairly radical: under these predictably slow turn-around conditions — over which, after all, we writers have absolutely no control, right? — I would argue that no writer is under any obligation to send the rest of a book within a nanosecond or two of receiving an agent’s request for it.

I’m quite serious about this: you may well have 2 months, and possibly as much as 4, of reasonably predictable rest-of-the-book revision time AFTER sending a requested first 50 pages. If you sent off the initial chapters and an agent asked for more, you could legitimately (after an initial polite e-mailed explanation, of course) take an additional month or six weeks AFTER the request to finish revising, if you felt it necessary.

So you can SIOA those early chapters with a relatively clear conscience, knowing that you have some time at your disposal to fiddle with the rest of the book.

And you should do both.

Why? So you can move on as a writer without feeling that you might have let a wonderful opportunity slip through your grasping fingertips. So you do not label yourself as a procrastinator, because that’s a hard, hard self-label to peel off from yourself before the next round of queries. So you can act like a professional writer, one who knows that to risk success is also to risk rejection, and that the only book that has absolutely no chance of being picked up is the one that’s never submitted.

And, last but certainly not least, because a REAL, LIVE agent or editor asked to see YOUR writing!

SIOA!

Now that I have finally wrapped up the Book Marketing 101 series (phew!), I am looking forward to a nice, leisurely couple of months’ discussion of common red flags that tend to traject submissions into the reject pile faster than a writer new to the process can say, “But I didn’t know that there WAS a standard format for manuscripts, or that a manuscript page wasn’t supposed to look just like the same page in a published book!” (If that last sentence didn’t make you smirk knowingly, you might want to check out the FORMATING MANUSCRIPTS category at right before you proceed much farther in your writing career.)

Before I launch into that worthy endeavor, I would like to take the opportunity to urge those of you who have owed requested materials to an agent for a full season — from, say, having pitched successfully at a summer conference or received a positive response to a query prior to the annual August holidays — to send it out, already.

As in, if possible, this week.

Did that request make panic-generated fireworks go off in some writerly heads out there? I shouldn’t wonder; the last time I checked, over 70% of requested manuscripts were never actually sent to the agents and editors that requested them. That’s a whole lot of potentially publishable writing sitting in a whole lot of desk drawers.

Let’s give some thought to why that might be.

Consider, if you will, Zack, a good-but-as-yet-unagented novelist. Zack has been looking for an agent for quite some time now for a well-written, complex book — the kind of book that folks in the industry like to describe, if they’re feeling charitable, as “needing precisely the right agent/editor/push campaign.” (If they’re not feeling charitable, they describe it as “difficult.”)

In short, Zack’s novel is original, and the perfect agent has yet to fall in love with it.

We’ve all been there, right? If I haven’t said it again recently, allow me to remind you that the time elapsed between when a writer begins to seek an agent for a particular project and when she finally signs with one is NOT necessarily an especially reliable predictor of the writer’s talent.

In fact, it usually isn’t a predictor at all: if the writing quality were the only factor involved, we wouldn’t ever see a bad book on the tables at the front of a chain bookstore, would we?

But try convincing a well-meaning friend or relative — the kind that might lecture one over turkey at a certain annual family gathering about the desirability of dropping a time-consuming hobby that has not yet yielded fortune or fame — that even the best books often take time to find the right home, eh? Non-writers tend to assume that talent is the ONLY factor, but then, the non-writing world lives under the happy delusion that the only reason a book would not get published right away is that it isn’t any good!

Long-time readers, chant it with me now: plenty of good writers have queried for years before getting picked up, and frankly, it’s harder to land an agent today than it was even five years ago.

Okay, pep talk administered. Back to my tale.

Like a sensible writer, Zack knows that his book’s only chance of getting published lies in his promoting it to agents and editors, so he routinely spends the spring and summer going around to literary conferences. Since he both has an interesting story to tell and is a talented pitcher, he always picks up a few requests to see all or part of the book.

Yet invariably, when I see him at holiday parties, he responds uncomfortably to my eager inquires about how agents have responded to his submissions. “I’m still revising the end of the book,” he says, eyes averted.

We have this exchange down to a ritual now, so I ask, “Does that mean that you haven’t sent out the first 50 to the agents who asked you for it, either?”

Zack looks sheepish, self-righteous, and fearful all at once, a facial feat I would have sworn was not possible. “I want to be completely ready when they ask to see the rest.”

Readers, care to know how often you are on my mind? Exactly three seconds before I start to read him the riot act on the virtues of SIOA (Send It Out, Already!), I routinely think, “Gee, how long has it been since I’ve blogged about this? I really should do a reminder post.”

So here I am, telling you: if you got a request prior to the first week of September (and I mean this LAST September, not the one before) to send all or part of a manuscript to an agent or editor, please, please SIOA!

Yes, even if it isn’t perfect. Requests for materials are like vitamins, boxes of cereal, and hunks of meat: they come with expiration dates.

Not firm ones, of course, but when a request is made, it is considered professional to follow up on it in a timely manner. It shows what a good client you would be: after all, your agent would like to be able to tell editors, “Oh, she’s great about meeting deadlines.”

More to the point, I’ve never met an agent or editor yet whose raving praise about an author included the words, “And when I ask for something, she doesn’t get back to me for eight months!”

Sounds flippant, I know, but from a business perspective, it’s a legitimate question. After all, an author working under a book contract would not have the luxury of setting aside a manuscript for a few months until she had a few unbroken weeks’ time to make requested revisions, right?

Most of the time, of course, a requesting agent is not going to be drumming her nails on her desk for months on end, wondering where a particular submission is, unless the submitter is already a client. If a project that particularly excited her in query or pitch form doesn’t appear, she’s likely to assume that the writer went with another agent — or dropped the project entirely.

She’s going to move on without following up.

Please, please don’t wait for her to nag you about sending those requested materials; it’s not going to happen. Just SIOA.

Many aspiring writers misinterpret silence from the requester’s end as a lapse of interest, but that isn’t necessarily the case; a good agent simply has too many books on the brain — and too many eager writers clamoring for her attention — to badger writers slow to submit.

And even if she were so inclined, remember, this person doesn’t know you. From the requester’s end of the relationship, there isn’t necessarily any visible difference between not receiving requested materials because the writer’s obsessing over whether every comma is right, because the writer just hasn’t had time to give it a once-over, because the writer has had a sudden bout of massive insecurity, and because the writer had been pitching or querying a book not yet written.

And frankly, most pros would expect that if those first chapters did need to be written from scratch post-request, it could be done successfully between midsummer and Christmas, anyway. From a writer’s POV, that may not be a particularly realistic expectation, given how most aspiring writers are already struggling to sandwich their writing between work and family and friends and a million other demands upon their time, but remember, at the submission stage, intentions don’t count for much.

Agents and editors want to judge a writer by what’s on the page, and they can’t do that without having pages to read. The general expectation –for fiction, at least — is that if the book is at the querying/pitching point, it ought to be ready to send out.

Which isn’t always the case in practice, admittedly. An aspiring writer might jump the gun on querying for a number of reasons: because conferences fall at particular times of year, for instance, or because that terrific new character didn’t pop into the mind until a week after the query letter went out. Or because some darned fool of an Internet expert told you that the industry moves with glacial speed during certain parts of the year, and you wanted to beat the post New Year’s rush.

Heck, I once won a major literary award for a memoir for which I had written only the first chapter and synopsis. But I knew enough about the industry to respond to agents’ requests for a book proposal with a chipper, “Great! I can have a proposal to you in six weeks.” Then I sat down and wrote it during the August publishing lull.

But the point is, I did send it out, and that’s how my agency was able to figure out that it wanted to sign me.

“But Anne,” I hear those who had planned on spending another few months polishing their submissions piping up, “you said that the industry shuts down between Thanksgiving and Christmas, and that it’s not a good idea to query just after the New Year. Why does it make any difference if I send it now or in February?”

A couple of very good reasons, actually: first, enthusiasm is not a permanent condition, but a fleeting one.

The fact is, the chances of the requester’s remembering you (and, more importantly, your book) are significantly higher now than three months from now. A long lapse is not necessarily a deal-breaker, but it’s not unheard-of for an agent to respond to a submission that arrives six months after a pitch with a statement that she doesn’t remember having requested it.

The second reason is that many, many agents and editors spend the next month and a half catching up on their READING. The industry slows down not because everyone who works in a publishing house takes six weeks off, but because there are so many Judeo-Christian holidays during that period that it’s hard to get enough bodies together for an editorial meeting.

Why is that significant? Well, unlike agencies, where an individual agent can decide to take a chance on a new author, a publishing house’s acquiring a book requires the collective agreement of a great many people. If the requisite bodies are heading over the river and through the woods to Grandmother’s house, it’s kinda hard to obtain their consent to anything.

But as anyone who has had much contact with the industry knows, it’s full of folks who tend to deal with the most immediate crisis of any given moment. Naturally, this workplace orientation results in much work being put off until some nebulous future date when the agent or editor has time to deal with it.

Wild guesses as to when they get around to it? Right: between now and the end of the year. And because agents know that editors will be occupied with what is already on their overburdened desks, they tend to curl up with a few good manuscripts and take a well-deserved breather, too.

In other words, it behooves a submitting writer to adhere to their calendar, rather than expecting them to follow yours.

“Why,” I hear one plaintive-but-reasonable voice out there demanding querulously, “in an industry where it is considered perfectly acceptable for an agent to take several months to get back to a writer who has submitted a manuscript, and six months or more for an editor to read a submission via an agent,” (yes, it happens) “should there be ANY restrictions on how long I have to send out requested materials? Why is the writer the only one expected to adhere to a tacit deadline?”

Want the honest answer? (Look away NOW if you don’t.) Because the writer is the one with the least power in this situation, and the competition for scarce representation and publishing slots is fierce.

Any well-established agent or editor sees hundreds upon hundreds of perfectly-formatted, well-written submissions per year: they don’t worry too much about the one who got away. And that gives them the power to set unreasonable (and, yes, as regular readers of this blog already know, often unwritten and unspoken) rules for writerly conduct.

Unfortunately, it’s as simple as that.

Amongst agents and editors, the writer who pitches well but never sends in the requested follow-up materials is as notorious as the guy who doesn’t call again after the first date. As is the NF writer who comes up with a stellar book idea but never actually submits a book proposal. Ask any agent: they find this phenomenon genuinely frustrating.

But it is common enough that after an agent has been in the biz for a while, she usually isn’t holding her breath waiting for ANY pitched or queried book to show up on her desk just because she asked for it. No, she’s not the kind of girl to sit by the phone.

Now, logically, one might expect that this ambient cynicism would mean that the writer had MORE time leeway, rather than less. Even an agent who flatly fell in love with a pitch wouldn’t be at all upset if the requested pages didn’t show up for a couple of months; if he’s at all experienced, he would already be aware that almost every writer on the planet likes to give the book one last read-through before submitting it, to catch any rookie, grammatical, or continuity mistakes. And, of course, he’s not the kind of boy to sit by the phone.

However, as I mentioned above, publishing is very much a seasonal business; the pros even talk about the year that way. Is your book a summer novel, a fall culture book, or a late winter special interest release? In practice, this means that submissions that might be tossed into a pile of fifty to molder during one month might be being placed in much, much shorter piles in another, where they might be read within a week or two.

But that’s not the only reason you should SIOA now. As any of my editing clients (they’re the ones cringing in that corner over there) can tell you, I am the last person on earth who would advise submitting a manuscript that has fundamental problems. And realistically, if you absolutely had to, you might be able to get away with sending requested materials as much as 5 months after the request, if you were polite enough to send a letter explaining the need for delay quite early in the process.

However, it has been my experience that if a writer puts off sending requested materials for more than a couple of months, they may not get sent at all. Let me repeat that statistic from above: somewhere in the neighborhood of 70% of requested materials are NEVER sent to their requestors.

That’s a whole lot of lost opportunity, isn’t it? And that’s just sad. SIOA, my friends: it may be scary, but it’s a necessary – and indispensable — step in becoming a professional writer.

But don’t beat yourself up if you recognized yourself in this post; many, many good writers sometimes have a hard time SIOA-ing. Tomorrow, I’m going to talk about the major reasons that SOIA-avoidance happens, and what a writer can do to snap out of the pattern.
